Sometimes—but not automatically. Trials show that some employers can cut working time by about 20% without cutting pay while keeping output steady or improving it. The evidence does not establish a universal productivity boost for every industry or schedule. Results depend on how work is redesigned, how output is measured, and whether coverage and workloads remain realistic.
What a four-day workweek actually means
In the major trials discussed here, a four-day week usually meant reducing total weekly working time by 20% with no reduction in pay. A 40-hour schedule, for example, would become roughly 32 hours. Professor Brendan Burchell of the University of Cambridge described the term as “short-hand for a ‘20% reduction in working time’.”

That is different from compressing the same weekly hours into four longer days. Four 10-hour days may create a three-day weekend, but it does not reduce working time and can increase fatigue. When comparing proposals, ask how many hours are actually removed, whether pay is protected, and whether the extra day off is guaranteed.

| Model | Total weekly hours | Pay | Typical productivity question |
|---|---|---|---|
| Reduced-hours four-day week | Usually 20% fewer hours | Unchanged | Can redesigned work produce the same or greater output in less time? |
| Compressed four-day week | Usually unchanged | Unchanged | Can employees sustain longer days without quality or health problems? |
| Part-time four-day schedule | Fewer hours, often with proportional pay | Usually reduced | How does lower staffing capacity affect coverage and output? |
The rest of this article concerns the reduced-hours model unless stated otherwise.

What the evidence says about productivity
The strongest recent evidence supports a qualified conclusion: participating employers often maintained productivity, and some reported improvement, after shortening the workweek. It does not prove that every employer will gain output per hour.
Findings from the 2022 UK pilot survey
A 2022 survey of 41 UK companies that took part in a four-day-week trial found that 46% said productivity stayed at the same level. Another 34% reported that it improved, and 15% said it improved significantly. These were company assessments rather than a single standardized measure of output per hour. The percentages may not total exactly 100% because of rounding or other response categories.
| Reported result | Share of responding companies | How to interpret it |
|---|---|---|
| Productivity stayed the same | 46% | Output was judged broadly maintained despite fewer hours |
| Productivity improved | 34% | Employers reported a gain, but the measure varied by company |
| Productivity improved significantly | 15% | A stronger self-reported improvement, not a universal benchmark |
Revenue and retention in the UK trial
The six-month UK pilot ran from June through December 2022 and included 61 organisations and about 2,900 employees. Among respondent organisations that supplied financial data, revenue rose 1.4% on average when weighted by company size, according to the Autonomy Institute’s 2023 report. Revenue remained broadly similar overall during the trial.
Staff leaving participating organisations fell 57% during the trial period. That matters because replacing employees consumes recruiting time, onboarding capacity and institutional knowledge. However, revenue is a business outcome, not a direct measure of individual productivity, and a before-and-after pilot cannot by itself show that the shorter week caused the change.

Evidence from other countries and employers
A 2025 scholarly review also summarized productivity findings from trials in Germany and Australia and from the Microsoft Japan experiment. Results differed by employer, sector, schedule, working-time reduction and productivity definition. A result from one company should therefore not be presented as the expected gain for all workplaces.
What happened to employees in the UK pilot
The UK reports recorded substantial self-reported wellbeing changes. At the end of the trial, 39% of employees said they felt less stressed and 71% reported reduced burnout. UK Research and Innovation reported a 65% reduction in sick days and a 57% fall in staff leaving organisations. These are outcomes among participating workers and employers, not guarantees for every workforce.
Early follow-up found that 56 of the 61 companies continued with a four-day week, and 18 said the arrangement was permanent. A one-year follow-up reported at least 54 of the 61 still operating the policy, with at least 31 making it permanent. The deeper follow-up research covered 28 organisations, while a separate staff survey covered 47, so its sample was smaller than the original cohort.
How employers protected output with fewer hours
The pilots did not generally ask people to complete an unchanged workload at a faster pace. Employers redesigned how work moved through the organisation. Dr David Frayne, then a research associate at Cambridge, said the trial revealed ways to reduce hours without compromising productivity, including using technology and shorter meetings.

Common operational changes
- Shorter meetings: Teams reduced meeting length, limited attendance and required clearer agendas or decisions.
- Fewer interruptions: Organisations protected blocks of focused work and reduced low-value notifications.
- Prioritisation: Managers separated essential work from tasks that could be stopped, delayed or simplified.
- Process automation: Technology handled repetitive administration where it could do so reliably.
- Communication redesign: Teams used clearer handoffs, shared documentation and fewer status meetings.
- Coverage planning: Customer-facing and operational teams staggered time off rather than closing every function on the same day.
These measures are productivity interventions in their own right. A shorter week is unlikely to compensate for duplicated approvals, unclear ownership or excessive meetings unless those problems are addressed.
Which schedules can a four-day week use?
The UK pilot included several arrangements rather than one standard timetable. The right design depends on opening hours, customer demand, team dependencies and legal or safety requirements.
| Schedule design | How it works | Best suited to | Main risk |
|---|---|---|---|
| Common day off | Most or all employees take the same additional day off | Businesses that can pause work or maintain a small duty team | Customers may lose access on the closed day |
| Staggered days off | Different groups take different days off | Continuous service, support and operations | Handoffs and team collaboration become harder |
| Decentralised arrangement | Teams choose a pattern within shared rules | Autonomous knowledge-work teams | Inconsistent availability and perceived unfairness |
| Annualised arrangement | Hours are reduced across a longer accounting period | Seasonal or demand-variable work | Employees may not receive a predictable weekly break |
| Conditional model | The day off depends on meeting targets or service conditions | Organisations testing capacity limits | Uncertainty can make it difficult to plan personal time |
The one-year follow-up found concerns where the extra day off was weakly guaranteed or conditional on targets. If employees cannot rely on the day away from work, the wellbeing and planning benefits are reduced.

Does a shorter week work in every industry?
No. Evidence from pilots is encouraging, but the trials do not establish one causal effect that generalises across all sectors. A software team, a call centre, a hospital ward and a manufacturing line have different coverage constraints.

Workplaces with easier redesign options
- Knowledge-work teams that can remove meetings and automate administration.
- Businesses judged mainly by completed projects, cases or other discrete outputs.
- Employers with enough staffing flexibility to stagger days off.
Workplaces requiring tighter planning
- Customer support, retail, transport and other services that promise continuous opening hours.
- Safety-critical operations where fatigue, handoffs or minimum staffing cannot be compromised.
- Teams whose work arrives unpredictably and cannot be deferred without affecting customers.
In these environments, the question is not whether four days sounds attractive. It is whether the organisation can remove hours while preserving response times, safety, quality and fair workloads. A staggered schedule, additional staffing or an annualised reduction may be more realistic than a universal Friday closure.
How to measure productivity during a trial
Do not rely on a single employee opinion or revenue figure. Establish a baseline before changing the schedule and track several measures at the same time.
| Measurement area | Examples | What it prevents |
|---|---|---|
| Output | Completed cases, shipped units, resolved tickets, delivered projects | Confusing activity with results |
| Quality | Error rates, rework, defects, compliance findings | Achieving volume by lowering standards |
| Service | Response time, wait time, on-time delivery, customer satisfaction | Shifting the cost of shorter hours to customers |
| People | Sick days, turnover, overtime, workload and burnout surveys | Hiding extra effort or exhaustion |
| Finance | Revenue, margin, labour cost, absence and recruitment cost | Treating revenue alone as productivity |
Record the actual hours worked, including overtime and messages sent outside scheduled time. If output stays stable only because employees work longer on the remaining days, the organisation has compressed work rather than achieved a genuine reduction.

- Define the promise. Specify the weekly hours, pay protection, eligible employees, trial dates and whether the day off is guaranteed.
- Map demand and dependencies. Identify customer opening hours, peak periods, legal staffing levels and work that must cross team boundaries.
- Choose a schedule. Select a common, staggered, decentralised, annualised or other model based on coverage evidence rather than preference alone.
- Set baseline measures. Use several months of output, quality, service, people and financial data where available.
- Redesign work before launch. Remove unnecessary meetings, clarify decisions, automate suitable tasks and stop low-value work.
- Protect recovery time. State that the day off is not a hidden on-call day. Define emergency exceptions narrowly and track them.
- Train managers. Managers need rules for prioritisation, handoffs, performance conversations and handling uneven workloads.
- Run a time-limited pilot. Publish review points and give employees a safe way to report overload, missed coverage or quality problems.
- Review the full scorecard. Compare results with the baseline and examine differences between teams, not just the organisation-wide average.
- Decide transparently. Continue, revise or stop the model using agreed thresholds for output, quality, service and employee health.
Common failure modes and how to correct them
Employees simply work faster
If targets remain unchanged and the only intervention is deleting one day, people may intensify work, skip breaks or work unpaid overtime. Track actual hours and workload, then remove low-value tasks before raising expectations.

The day off is technically available but practically unsafe
A conditional day off tied to difficult targets can create uncertainty and encourage people to stay reachable. Publish objective rules, guarantee the day when possible and compensate or record genuine emergency work.
Coverage gaps appear
A single shared day off may leave customers without support. Use staggered schedules, rotating duty cover or revised service commitments, and measure response times rather than assuming coverage is adequate.
Quality falls while volume looks stable
Teams can maintain throughput by creating more defects or rework. Pair output metrics with error, complaint, safety and customer measures; investigate any divergence immediately.
Different teams experience different deals
One department may receive a predictable day off while another must remain available. Explain the operational reason for differences, apply equivalent protections and review whether the burden is distributed fairly.
What the current evidence cannot prove
The available trials differ in country, participant selection, number of hours removed, schedule design, productivity definition and follow-up period. Much of the evidence relies on employer or worker reports and before-and-after comparisons. The studies summarized here do not provide one independently measured estimate of output per hour that can be applied to every industry.
The UK pilot was also voluntary and involved organisations willing to attempt the change. Employers with severe staffing shortages or poor process control may experience different results. Further research needs to compare sectors, actual hours removed, service quality, output per hour and how firmly the day off is guaranteed.
Bottom line for employers and employees
A reduced-hours four-day workweek can maintain or improve productivity when an organisation deliberately redesigns work, protects recovery time and measures output and quality together. The UK pilot’s mostly stable or improved productivity reports, broadly stable revenue, lower reported absence and stronger retention are promising pilot findings. They are not a promise of universal gains. The decisive test is whether a specific workplace can remove hours without transferring the work into longer days, hidden overtime, lower quality or poorer service.
