To turn a PDF into a video, an AI service typically reads the document, chooses key material, drafts narration and scenes, assigns visuals, then generates audio and renders the video. Treat those as five checkpoints: inspect the outline, script, visuals, voiceover, subtitles, and final composition before publishing. The five-stage model is a practical guide, not a standard workflow used by every provider.
How document-to-video AI works
Document-to-video tools transform a static file into a sequence of scenes, often with generated narration. Tencent MPS describes its goal as converting a static document into a narrated video. Products group the work differently: Tencent exposes staged outputs for review, while Pictory describes a workflow of summarization, storyboard editing, and rendering. The five stages below are a way to understand what is happening and where a person can check the result—not a promise that every tool uses the same steps.

Stage 1: The tool parses the document
First, the service must read the source and identify its text and structure. Before uploading, check the accepted file formats and size limits. For scanned PDFs, confirm that the service can recognize text in scans. Also check whether charts and embedded images can be used in the video; extracting text does not necessarily mean the tool can reuse the document’s images.

Tencent MPS lists PDF, PPTX, DOCX, PNG, and JPG inputs. Pictory’s help article documents PDF-only input. Runway’s help center says it accepts scanned and text-based PDFs, but cannot extract images embedded in a PDF for use as generation assets. Runway also says Word, TXT, or Google Docs files must first be exported as PDF. See the Tencent MPS Doc to Video documentation, Pictory Doc-to-Video workflow, and Runway Agent PDF guidance.

Check before moving on
- Does the service accept your file type, and is the file within its upload limit?
- If the PDF is scanned, can the service read its text?
- Are charts, diagrams, or embedded photographs available to the video workflow, or will you need to provide those assets separately?
Stage 2: It selects material and builds an outline
The system compresses the document into a selection of points and a proposed scene order. This is where an important qualification, counterargument, or part of the central argument can be left out. Review the outline against the source before approving the direction of the video.
Tencent’s staged mode provides a text-only outline or storyboard checkpoint before visual previews. Pictory describes an editable storyboard. Use those review points to check whether the proposed scenes preserve the document’s main argument, necessary caveats, and intended audience. The cited product documentation describes review controls; it does not establish how frequently tools omit important material.

- Enhanced Screen Recording - Capture screen & webcam together, export as separate clips, and adjust placement in your final project.
- Color Adjustment Controls - Automatically improve image color, contrast, and quality of your videos.
- Frame Interpolation - Transform grainy footage into smoother, more detailed scenes by seamlessly adding AI-generated frames. (feature available on Intel AI PCs only)
- AI Object Mask - Auto-detect & mask any object, even in complex scenes, to highlight elements and add stunning effects.
- Brand Kits - Manage assets, colors, and designs to keep your video content consistent and memorable.
Stage 3: It writes narration and plans scenes
Next, the tool turns selected material into scene text and narration. Read the script alongside the source document. Look for claims the source does not support, missing conditions or qualifications, and transitions that make unrelated points appear connected.

Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →Tencent documents scene-level sentences as part of its staged outputs. Pictory describes editable scene text and a full-script editing function. These controls let you correct the words before rendering; they do not, by themselves, establish the script’s accuracy. Available documentation does not provide a general accuracy benchmark or hallucination rate for document-to-video systems.
Stage 4: It assigns or generates visuals
Visuals may be selected or generated separately from the source text. Check each scene image or clip against what the narration actually says. A visually plausible scene can still misrepresent a technical point, a person, or a sequence of events.
Tencent documents image generation and a preview stage. Runway says it cannot extract embedded PDF images for use as generation assets. If a chart, photograph, or diagram from your source must appear, provide it separately when the tool allows rather than assuming the PDF upload will carry it into the video.

Stage 5: It synthesizes audio and renders the video
Once scenes are set, the service can generate speech and compose the video. Listen to the full narration, not just a sample: check names and technical terms for pronunciation, and make sure pacing leaves enough time to absorb the information. Compare subtitles with the spoken audio, then watch for abrupt transitions or scenes that do not match the narration.

Tencent documents optional AI dubbing and subtitles, plus staged previews before final composition. Pictory documents voiceover generation, storyboard editing, and final rendering. These are product features, not evidence that a finished video will be error-free; inspect the rendered file before publishing.

How current tools differ
Compare services by what they accept, what they can read or reuse, which intermediate outputs you can edit, and what controls they offer for audio and rendering. The figures below are product-specific limits and recommendations, not measures of video quality.

| Tencent MPS Doc to Video | PDF, PPTX, DOCX, PNG, and JPG; up to three documents per request. | Stage mode offers outline and storyboard-preview review before final composition. | Pictory Doc-to-Video | PDF only; maximum upload size 50 MB. Pictory says PDFs under 50 pages give the best results and that longer files may have lower summary quality. These are Pictory’s stated limits and recommendation in its 2026-06-29 help article. | Summarizes the PDF, creates a storyboard and voiceover, allows editing, and renders the video. | Runway Agent | Scanned and text-based PDFs up to 20 MB. Word, TXT, or Google Docs files must be exported as PDF first. A practical review checklist
- Before upload: Confirm the file type and size are supported, check how scanned text is handled, and identify any images that may need to be supplied separately.
- After the outline: Compare the proposed points and scene order with the source. Restore essential arguments, caveats, or audience context that are missing.
- After the script: Verify factual claims against the document and correct unsupported additions, lost qualifications, and unclear transitions.
- After the visuals: Check that each image or clip supports the scene’s meaning and does not imply something the narration does not say.
- Before publishing: Listen for pronunciation and pacing, compare subtitles with speech, and watch the rendered video for composition and transition problems.
What the available evidence does—and does not—show
Official product documentation supports concrete comparisons of supported inputs, workflow stages, and available editing or preview controls. It does not establish a general failure rate, comparative quality ranking, or measured accuracy for document-to-video AI. File limits such as a maximum upload size are operational constraints, not quality statistics. Judge a tool on the output it produces for your own document, and use its review checkpoints to catch problems before the final render.
