Designing an Industrial AIoT Event Pipeline for In-Plant Logistics

Design an industrial AIoT event pipeline by separating equipment control, manufacturing operations, and enterprise planning; collecting and contextualizing plant events near their source; and publishing them through a messaging layer that lets consumers subscribe independently. Use ISA-95 to clarify responsibilities, choose gateways and transports to fit the site, and keep control-critical behavior local. No single protocol stack or reference diagram is a universal blueprint.

What should the pipeline look like?

A practical starting pattern is:

  1. Equipment and control: sensors, PLCs, machines, and material-handling systems generate or expose data.
  2. OT/IT connectivity: a gateway bridges protocols or networks where needed and can perform local validation or buffering.
  3. Edge processing: an edge host can contextualize, filter, queue, or route information before it leaves the plant.
  4. Messaging: a broker or other suitable messaging pattern separates event publishers from subscribers.
  5. Consumers: operations applications, dashboards, archives, enterprise systems, or analytics receive the events they need.

This is a functional pattern, not a mandate to buy five separate components. A site may combine roles, or keep some exchanges local. The design should show where the OT/IT boundary lies and which components own each responsibility.

How should ISA-95 shape the design?

Use ISA-95 as a technology-agnostic way to distinguish manufacturing operations from business planning and logistics—not as a product blueprint. ISA describes Level 3 as manufacturing operations management, including MES functions, and Level 4 as business planning and logistics, including ERP. The standard primarily addresses the interface between those levels. See ISA’s overview of the ISA-95 series.

Assign ownership for logistics facts

For each important fact, identify the system of record and the system that may publish changes. This matters for material identity, location, movement status, work requests, and order context. A material-flow application, MES, warehouse system, or ERP may own different facts at different facilities; do not assume one application owns them all.

Make the Level 3/4 exchange explicit

Decide which operational events need to reach planning or logistics systems, what context those systems need, and whether they are publishing updates back to operations. The ISA-95 model helps frame that interface; it does not specify the plant’s application ownership or dictate a particular transport.

How do I connect PLC and equipment data to the pipeline?

Inventory interfaces before selecting a gateway

List the PLC, sensor, MES, and material-handling interfaces already in use, then identify which systems can speak the chosen northbound protocol. An OT/IT protocol gateway can bridge legacy industrial protocols—AWS’s architecture guidance gives Modbus TCP, PROFINET, and EtherNet/IP as examples—to OPC UA or MQTT. AWS distinguishes these gateways, often near Level 2 systems, from higher-level edge gateways often placed around Level 3; nested gateways are one way to offload protocol conversion. See AWS Industrial IoT Architecture Patterns.

Choose gateway responsibilities deliberately

A gateway may translate protocols, validate data, or buffer delivery locally. An edge gateway can take on broader processing and routing. These functions do not automatically belong in a single box: placement depends on the plant’s network boundaries, interfaces, and operating requirements. Select hardware or software only after checking supported protocols, physical and environmental conditions, compute needs, management and patching responsibilities, and redundancy requirements.

What should an industrial operations event contain?

Define event meaning before settling every transport detail. A protocol can move bytes between systems, but it cannot by itself ensure that different consumers interpret those bytes consistently. ISA’s discussion of operations events emphasizes a coherent, reusable exchange and warns that neglecting exchange schemas threatens data integrity. Its article, “ISA-95 evolves to support smart manufacturing and IIoT” by Charlie Gifford and David Daff, states: “A single operations event message shall contain all changed data for the event.” Treat that as guidance in the article, not as proof that every implementation has adopted a binding requirement.

Resolve the event contract

For each event type, agree on the fields and semantics consumers can rely on. Design questions include:

  • Event identity and type, plus the source system and asset identifiers.
  • Timestamp meaning, clock assumptions, and how consumers should interpret event time.
  • Relevant material, location, movement, work, or order references.
  • Quality or status flags that tell a consumer whether the value is valid or complete.
  • Schema versioning, compatibility expectations, and ownership of the event definition.

These are design decisions, not a universal mandated payload. Identify the owner who can clarify a field’s meaning and approve schema changes.

When should OPC UA PubSub, MQTT, or AMQP be used?

OPC UA offers industrial information models and more than one communication pattern. Its PubSub model lets publishers send messages without knowing which subscribers exist. In a broker-based arrangement, publishers and subscribers can use standard transports such as MQTT or AMQP and communicate through broker queues or topics. The OPC Foundation describes these concepts in OPC UA Part 1: Overview and Concepts and its section on Publish-Subscribe.

Choice Useful when Design question
Client/server exchange A direct OPC UA communication pattern fits the timing and topology of the exchange. Does the consumer relationship and communication behavior fit a direct interaction?
Broker-based PubSub with MQTT or AMQP Multiple consumers need decoupled access to published event types. How will topics or queues, access, delivery behavior, and consumer recovery be managed?
Broker-less PubSub datagrams A datagram-based pattern fits the network and application requirements. Can the chosen topology and delivery expectations tolerate its characteristics?

Do not treat PubSub as a replacement for all control communication. Choose among these patterns according to timing, network topology, and consumer needs. A broker’s value is decoupling: a material-flow application, operations dashboard, archive, and analytics service can receive relevant event types without every producer maintaining a separate connection to every consumer.

Where should the OT/IT boundary and security controls sit?

Draw the trust boundaries in the architecture rather than treating “the edge” or “the cloud” as a single trusted zone. A reference design might show boundaries between equipment and an OT/IT gateway, gateway and edge host, plant edge and enterprise or cloud, and cloud services and external consumers.

OPC UA provides mechanisms for authentication, integrity, and confidentiality, but its security mechanisms still need to be selected and configured by the installation’s designers. Build the implementation around the site’s identity and access policy, least privilege, network segmentation, certificate and secret handling, monitoring, recovery, and update ownership. The presence of a security feature in a protocol is not evidence that a particular installation has enabled or configured it correctly.

Microsoft’s industrial dataspace on Azure is one vendor-specific example: it connects OPC UA and non-OPC-UA assets to edge components and then to Event Hubs, Azure Data Explorer, and ERP-related services. Use it to understand one possible arrangement, not as a vendor-neutral requirement or the only way to cross the boundary.

What belongs at the edge, and what can be remote?

Keep control-critical functions local

AWS’s architecture guidance advises against making Level 0–1 dependent on remote resources and recommends keeping critical Level 2 systems local as well. Remote visibility can be layered on when a network delay or outage affects observability but does not impair control. In practice, decide what must continue to function during loss of the WAN and design the local control path accordingly.

Place analytics according to timing needs

Local processing or edge inference can suit work that needs a low-latency local response. Remote systems can aggregate information across sites or perform compute-intensive analysis; AWS describes sending edge analytics results to the cloud for further analysis or model retraining. For logistics, separate immediate operational reactions from historical or fleet-wide questions, and do not let an analytics path become an unexamined dependency for control.

How should the pipeline handle disruption and operational change?

Specify the expected behavior when events are delayed, duplicated, replayed after a restart, or received with skewed clocks. Decide whether a gateway or edge host buffers locally during connectivity loss, how consumers detect gaps or duplicates, and who owns recovery. These choices affect event meaning as well as availability: a consumer must know whether an event represents a new change, a replay, or an out-of-order update.

Set service objectives from the facility’s actual requirements. The cited architecture guidance does not establish universal latency, throughput, retention, or recovery targets for an in-plant logistics deployment, and a generic design cannot fill those in responsibly.

How do I compare candidate designs?

Compare the actual options for the site against the same decision axes instead of looking for a universal winner.

Decision axis Questions to resolve
Connectivity Which existing PLC, sensor, MES, and material-handling protocols must be supported? Is translation or a nested gateway needed?
Information semantics Which OPC UA information models, ISA-95 mappings, event conventions, and identifier owners already exist?
Messaging shape Does the exchange need direct client/server communication or decoupled PubSub? Is brokered MQTT/AMQP or broker-less datagram delivery appropriate?
Placement What processing must remain local, and what can move to a remote broker, aggregation, or analytics service without creating an unacceptable network dependency?
Security and operations Who manages identity, OPC UA security configuration, segmentation, patching, monitoring, buffering, and high availability?
Enterprise integration Which Level 3 and Level 4 systems own the relevant operational, planning, and logistics records, and what exchange do they require?

What information is needed before implementation?

A reference architecture can organize the discussion, but it cannot supply facility-specific requirements. Before selecting protocols, hardware, broker services, or targets, document:

  • The plant’s protocol and asset inventory, including current data owners.
  • Event types, consumers, volumes, timing expectations, and clock assumptions.
  • OT/IT and cloud network boundaries, identity, access, and security responsibilities.
  • Availability, buffering, retention, recovery, and update requirements.
  • The logistics and planning systems of record, plus ownership of event schemas.

The AWS and Microsoft diagrams cited above are useful examples of how components can be arranged, not evidence that their specific cloud services or placements are required for this design.
