A delivery date for a cross-border ecommerce order is not a country-level lookup. It is a calculation that combines the freight lane and transport mode, whether the goods are already in stock or must be made, and a factory calendar that can cut output sharply or halt it for weeks. The most important design point is that the calendar has to be able to veto a target date, not merely push it back by a fixed number of days. A system that only adds delay will tell a buyer “later”; a system that can veto will sometimes tell the buyer “not this season,” which is a different and more honest answer.
The clearest public illustration of this model is a case study published by WPS about its wholesale catalogue of 385,315 listings from 5,233 Chinese factories, shipping to 62 countries. The publisher frames the planning question in buyer terms: “when will this be on my shelf?” All operating figures below are the publisher’s own reported numbers. They have not been independently measured or audited, and the case article was published about two weeks before 9 October 2026; its exact publication date could not be confirmed.

Why a single country lookup fails
A simple delivery table keyed by destination country assumes that transit time is a property of the country. The WPS model shows that it is a property of the lane and the mode, and that the production side of the order can dominate the result. Two orders to the same country can differ by weeks depending on whether the product is on a shelf in a warehouse or must first be produced. The same order can differ again depending on the season in which it is placed.
That is why the model treats delivery as three independent inputs that change at different speeds: transit, inventory status, and the factory calendar.

Input 1: transit depends on destination and mode
The case organises shipping into a matrix of 62 destinations by three modes: air, rail and sea. The reported transit ranges vary so widely by region that an average would be misleading.
| Region (case-reported) | Air | Rail | Sea |
|---|---|---|---|
| Europe | 5–9 days | 12–22 days | 22–38 days |
| Asia-Pacific | 1–9 days | not stated | 2–30 days |
| Middle East | 4–8 days | 18–25 days where available | 14–32 days |
| Africa | 6–12 days | not stated | 22–40 days |
| South America | 11–15 days | not stated | 30–45 days |
| North America | 8–15 days | not stated | 18–40 days |
The case says rail is available for 29 of the 62 destinations, including every European destination and Iran among the destination groups it names. It treats the lack of rail as a geography constraint rather than a missing value to be filled with an average. These ranges are the publisher’s transit figures, not carrier guarantees, and the case does not name any carrier.
The data-modelling consequence is a distinction most ecommerce interfaces blur. A blank rail field can mean “this mode does not run to this destination,” not “nobody has entered the rail time yet.” If the system treats an impossible mode as unknown, it may offer a customer a route that does not exist. Equally, a 2-to-30-day sea range for Asia-Pacific should be carried as a range. Collapsing it into a single average produces a promise the lane cannot keep.

Input 2: stock status splits the order into two lead times
The case says roughly half of its catalogue is stocked and half is made to order. In a 6,000-item live-catalogue sample, the publisher reports a median price of ¥11.04, with 47% of items under ¥10 and 90% under ¥50, and a median minimum order quantity (MOQ) of 72 pieces. Common carton quantities are 24, 36, 48, 72, 96 and 120. These are sample figures reported by WPS in 2026, not industry benchmarks.
The stock branch
An order that is at or above MOQ and fits within available stock can ship without a production wait. The lead time is then governed almost entirely by transit and fulfilment processing.
The production branch
Quantities above available stock become a production order. The case reports a production lead time of 15 to 30 days, stretching to 45 days in peak season. An order below MOQ is rejected outright, so the system has to check quantity against MOQ before it computes any date. The case states these as publisher-reported rules and ranges. Before promising a buyer a specific date, confirm them against the actual supplier.

Input 3: the factory calendar can stop production
The third input is the one most date calculators omit. The case treats the factory calendar as a capacity schedule, not a list of public holidays.

Spring Festival 2027
The case says Chinese New Year 2027 falls on 6 February and estimates about six weeks of reduced factory capacity. That estimate has two parts: a two-to-three-week wind-down as workers travel home, and a three-to-four-week restart as workers return. The six-week pattern is the publisher’s operational estimate. It is not the statutory holiday length and not a universal closure, because individual factories will differ in when they stop and when they fully restart.
National Day, 1–7 October
The case describes a second, shorter disruption around China’s National Day period, 1 to 7 October. It argues this matters more in Q4, when peak capacity makes lost time harder to recover.

Official holiday dates versus operating estimates
The State Council General Office’s 2026 notice sets Spring Festival leave at 15 to 23 February 2026 and National Day leave at 1 to 7 October 2026. Those are official 2026 dates. They should not be used as a 2027 schedule, and they do not describe how long a factory’s output stops. Keep two columns in the calendar: official non-working days, which are fixed by the state notice for each year, and the factory operating window, which is an estimate per supplier.
A useful calendar function advances only on production-capable days. This is not the same as adding six weeks to every order. Depending on when production starts and when the buyer needs the goods, the blackout can move the order cutoff, push the order into the next production window, or make the requested season impossible. That third outcome is the one a planner must be able to show.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Working backward from the shelf date
The model plans backward from the date goods must be on the buyer’s shelf and subtracts each block separately, so that a delay in one block is visible rather than hidden in a single total.

- Calendar blackout: 0 to 42 days, applied only when the production window overlaps a factory shutdown.
The case gives November 2026 examples as its illustrative arithmetic. For a US destination by sea, freight had to leave by early September. For Europe by rail or road, the latest departure was mid-September. Air freight could wait until mid-October, at peak-season rates. These are the publisher’s worked examples, not a universal cutoff and not a forecast that was tested against actual shipments.
Impossible, unknown and infeasible are three different answers
The case’s design guidance separates three outcomes that interfaces often merge.
- Impossible: the mode does not serve the destination, for example rail to a destination outside the 29 covered. Show the mode as unavailable and do not offer it.
- Unknown: a value has not been entered for an available lane or supplier. Flag the date as provisional rather than inventing a figure.
- Infeasible: the requested shelf date cannot be met inside the factory calendar and transit ranges. Tell the buyer that the target season cannot be met, and offer the next feasible window.
Merging these into a generic “delayed” status hides the actual reason and makes the date harder to trust.
What to compare when more than one option exists
When a buyer or planner has several routes or suppliers, compare them on the same axes: destination lane and mode, whether quantity fits stock and MOQ, ordinary versus peak-season production lead time, overlap with the factory calendar, marketplace check-in time, and the width of the uncertainty range. Comparing only regional average transit times, or collapsing every delay into one number, removes the information needed to choose. The case names no carriers, logistics providers or competing software, so it supports no brand comparison.
Limits of the evidence
This is a single publisher’s operating model, presented as a case study. It provides no controlled test of its date estimates, no independently audited service levels, and no measured before-and-after result. It does not establish that the model reduced support tickets or improved delivery accuracy by any quantified amount. Treat the transit ranges, MOQ and lead-time figures, and the backward cutoff examples as planning inputs. Confirm the live lane, the supplier’s calendar, inventory and fulfilment processing before you publish or promise an actionable date.
