D2C can offer more control over the storefront and customer relationship, but the brand must bring in shoppers and run the commerce operation. A marketplace can place products in an established shopping environment, but fees, platform policies and limits on customer interaction affect the economics. Choose by comparing each channel’s full contribution margin, audience fit, strategic value and operational demands; a deliberate mix can make sense too.
What D2C and marketplace selling mean
Direct-to-consumer (D2C) means selling to customers through a channel the brand operates, such as its own ecommerce website or store, rather than relying on a third-party retailer or marketplace for that transaction. A marketplace is a third-party platform where customers shop across sellers and products. These are channel choices, not mutually exclusive business identities: a brand can use both.

The main differences are distribution, control of the shopping experience, access to customer insight, personalization and speed. Shopify’s comparison is useful for framing those dimensions, but it is a commerce-platform publisher, not independent evidence that either channel consistently performs better. Shopify’s D2C and B2C comparison and its D2C and wholesale comparison discuss related distinctions.

How to compare the channels
| Decision factor | D2C storefront | Marketplace |
|---|---|---|
| Customer discovery | The brand must attract visitors and convert them. | Products appear in the platform’s shopping environment; fit depends on whether the target customers search and buy there. |
| Brand and experience control | More control over presentation and direct customer interactions. | The platform controls more of the shopping environment and relationship. |
| Customer insight | Can support first-party data collection from customers who buy directly. | What information sellers can access depends on the platform and applicable rules; it is not accurate to assume sellers receive no customer data. |
| Costs and margin | Acquisition, ecommerce operations, payment processing, fulfillment, packaging, service and returns all affect contribution. | Plan charges, category referral fees, fulfillment or shipping, advertising, returns and program-specific fees all affect contribution. |
| Operational responsibility | The brand runs the storefront and is responsible for traffic, fulfillment, customer service and returns. | The platform provides a defined selling environment, but sellers must work within its tools, fees and policies. |
| Platform dependence | Less dependent on a marketplace’s selling rules, though the brand still depends on its own commerce tools and service providers. | More exposed to platform policies, tools and fee changes. |
Customer discovery is not the same as low acquisition cost
A marketplace may put a product in front of shoppers already using that platform. With a standalone D2C site, the brand must create or acquire traffic and convert it. That difference can be strategically important, but it does not establish that marketplace acquisition is automatically cheaper—or that a direct customer is automatically more valuable. Costs and customer value depend on the brand, category, audience, repeat behavior and spending.

Amazon’s US pricing page reproduces a testimonial from Dewar Gaines, identified there as Founder & CEO, saying Amazon was more than 50% cheaper for his business to acquire a new customer than elsewhere. That is Gaines’s individual seller testimonial hosted by Amazon, not an independently verified study or a benchmark for other brands. Amazon’s seller pricing page provides the context.
Compare contribution margin, not just headline fees
A subscription or commission alone cannot tell you which channel will be more profitable. Calculate contribution margin by SKU and channel using your actual costs, fees and observed customer behavior. Include the costs that occur before and after the sale, not just the platform charge.

It says referral fees vary by category and are calculated as a percentage of the total price or a minimum amount, whichever is greater. Check the current Amazon pricing page and US Seller Central fee schedule for the relevant product and terms.

Decide how much control and customer insight matter
A brand-operated storefront gives the brand more control over how products are presented and how it interacts with buyers. It can also support first-party data collection from people who buy there. Those advantages matter most when the brand’s model relies on storytelling, tailored experiences or learning from direct customer interactions.
On a marketplace, the platform controls more of the shopping environment and customer relationship. Sellers’ access to customer information varies by platform and applicable rules, so assess the actual tools and terms rather than assuming either full access or none.

Match the channel to your team’s capacity
Control comes with work. A D2C operation requires the team to attract traffic, run the store, keep inventory and orders accurate, fulfill shipping promises, answer customer questions and handle returns. A marketplace supplies a defined set of selling and fulfillment tools, but the seller must understand its fees and operate within its policies.

- Can it keep inventory accurate and meet shipping promises across the chosen channels?
- Can it manage support and returns at the expected order volume?
- Does it have the people and processes to maintain product content, pricing and channel requirements?
When a hybrid approach makes sense
D2C and marketplace sales can coexist when each channel has a clear purpose—for example, one supports the brand’s direct customer experience while another meets customers in a marketplace shopping context. A hybrid is not automatically simpler: it adds coordination around inventory, pricing, product content, fulfillment and returns.
Amazon announced Seller Central multichannel tools for connecting Amazon, eBay, Shopify, TikTok and Walmart accounts, with features for managing listings, orders, fulfillment and profitability reporting. The announcement described a gradual US rollout, so check Amazon’s announcement and current Seller Central availability before relying on those capabilities.
A practical channel decision method
- Define the customer and category. Identify where target buyers already search, discover and purchase products like yours.
- Model contribution by SKU and channel. Include all fees, acquisition, fulfillment, service, returns and platform costs; use observed acquisition and repeat-purchase data when available.
- Set the value of direct relationships. Decide how important customer interaction, brand storytelling and first-party data are to the business model.
- Check operational readiness. Assess whether the team can run the store or listings, manage inventory, ship reliably, support buyers and process returns.
- Test where uncertainty remains. Run a limited channel mix with a defined period and success measures. Compare net contribution, new-customer acquisition, repeat purchase, returns and operational load.
What broad market figures can—and cannot—tell a new brand
Shopify’s 2026 D2C comparison article reports eMarketer’s estimate of a $240 billion DTC market in 2025 and a forecast, published in May 2025, that DTC would account for 19% of total US retail ecommerce sales in 2025. The first figure is broad market context; the second is a US forecast. Neither predicts a new brand’s sales, acquisition cost or profitability. Shopify also reports Amazon’s company-published, undated statement that independent sellers account for more than 60% of sales in Amazon’s store. That describes Amazon’s store, not a comparative outcome between marketplace and D2C channels. Shopify’s comparison attributes the DTC figures to eMarketer; verify the underlying release before relying on them as central evidence.
