Citigroup vs. JPMorgan: Which Bank Stock Fits Your Portfolio?

JPMorgan is the stronger default choice for a core bank holding based on 2025 reported results: it produced $182.4 billion of revenue, $57.0 billion of net income, 17% return on equity (ROE), 20% return on tangible common equity (ROTCE) and a 14.6% standardized common-equity Tier 1 (CET1) ratio. Citigroup was profitable and improving, but its $85.2 billion of revenue, $14.3 billion of net income, 6.8% ROE, 7.7% RoTCE and 13.2% CET1 ratio show a much lower current earnings base.

Citigroup can still suit an investor seeking transformation upside, global institutional exposure and the possibility that better execution will narrow its profitability gap. The trade-off is greater dependence on simplification, technology modernization, control remediation and operating leverage. The final decision must include each stock’s current price-to-book ratio, forward price-to-earnings ratio and earnings outlook; those live valuation figures are not established here, and the better company is not automatically the better stock at every price.

At a glance: the 2025 comparison

The figures below come from JPMorgan’s 2025 Form 10-K and Citigroup’s 2025 annual report. They are reported company-wide results for the year, not forecasts or estimates.

Measure JPMorgan (2025) Citigroup (2025) What it indicates
Total revenue $182.4 billion $85.2 billion JPMorgan operates at more than twice Citi’s reported revenue scale.
Net income $57.0 billion $14.3 billion JPMorgan generated roughly four times Citi’s net income.
ROE 17% 6.8% How efficiently common shareholders’ equity produced earnings; JPMorgan led by a wide margin.
ROTCE / RoTCE 20% 7.7% Return after removing certain intangible assets; JPMorgan again had the substantially higher return.
Standardized CET1 14.6% 13.2% A key capital buffer; both were above 13% on the cited standardized measures, with JPMorgan higher.
Net interest income $95.4 billion Not stated in the cited summary Interest earned on loans and securities less interest paid on funding was a major JPMorgan earnings engine.
Noninterest revenue $87.0 billion Not stated in the cited summary JPMorgan’s fee, markets, payments and other noninterest activities nearly matched its net interest income.
Markets revenue $35.8 billion, up 19% year over year Not stated in the cited summary JPMorgan benefited from a strong trading and markets contribution in 2025.

These are not like-for-like measures in every detail: the companies can define and present performance metrics differently. Use the annual reports for footnotes and reconciliation when making a position-size decision, rather than treating one ratio as a complete verdict.

Profitability: JPMorgan has the stronger starting point

Why ROE and ROTCE matter

ROE measures net income relative to shareholders’ equity. It helps answer whether a bank is converting the capital entrusted to it into earnings. ROTCE, also called RoTCE in Citi’s presentation, removes certain intangible assets from the equity denominator and is widely used to compare banking franchises with different histories of acquisitions and goodwill. Neither measure is a guarantee of future returns, but a persistent gap usually matters for valuation, dividends and the capacity to absorb losses.

JPMorgan’s 17% ROE and 20% ROTCE in 2025 show a franchise already earning at a high level. Citi’s 6.8% ROE and 7.7% RoTCE indicate that a larger share of its investment case rests on improving future efficiency and returns rather than collecting today’s earnings power.

What the gap means for an investor

  • Cash-generation capacity: Higher returns can give JPMorgan more internal capital to support loan growth, technology spending, dividends and share repurchases while maintaining regulatory buffers.
  • Resilience to ordinary volatility: A bank starting with a higher return has more room for a temporary rise in credit costs or funding expense before returns fall to unattractive levels.
  • Burden of proof: Citi does not need to match JPMorgan immediately, but its strategy must demonstrate sustained improvement in returns, not just one strong quarter or a favorable rate environment.

Do not read the difference as proof that JPMorgan is risk-free. High returns can reflect favorable trading conditions, unusually strong credit performance or leverage to a particular rate cycle. The useful question is whether each bank can earn an acceptable return through a full cycle.

Business mix and earnings diversification

JPMorgan’s multi-engine platform

JPMorgan reports activities spanning Consumer & Community Banking, Commercial & Investment Banking, Asset & Wealth Management, Payments and Markets. That gives shareholders exposure to household deposits and cards, consumer credit, corporate lending, investment banking, trading, transaction processing and asset management in one company.

In 2025, JPMorgan reported $95.4 billion of net interest income and $87.0 billion of noninterest revenue. Markets revenue reached $35.8 billion, an increase of 19% from the prior year. The mix matters because interest income, advisory and underwriting fees, trading, payments and asset-management fees respond differently to rates, credit conditions and capital-market activity. A weak quarter in one engine does not automatically determine the result for the whole group.

Diversification reduces dependence on any single line of business, but it also creates complexity. Investors must monitor several cycles at once: consumer delinquencies, commercial credit, investment-banking pipelines, trading conditions, deposit pricing and regulatory requirements.

Citigroup’s five reported businesses

Citi’s 2025 shareholder communication said each of its five reported businesses posted record revenue: Services, Markets, Banking, Wealth and U.S. Personal Banking. The company emphasizes institutional clients with cross-border needs, global wealth management and its U.S. personal bank.

That combination gives Citi distinctive international and institutional capabilities alongside a domestic consumer franchise. It is not simply a single-business turnaround. However, the organization is still being simplified, and the value of its breadth depends on bringing technology, controls and operating processes to a level that can support consistent returns.

Investor question JPMorgan Citigroup
Where does diversification come from? Consumer, commercial and investment banking, payments, wealth and markets under a very large platform. Five businesses with institutional, cross-border, wealth and U.S. personal-banking exposure.
Main benefit Multiple mature earnings engines can offset one another across cycles. Global network and institutional relationships could produce operating leverage as the company simplifies.
Main watchpoint Scale and interconnection make risk management and cycle exposure more complex. Transformation work must convert breadth into dependable, higher returns.

Capital strength and loss-absorbing capacity

Standardized CET1 is a core regulatory measure of common equity available to absorb losses, expressed relative to risk-weighted assets. JPMorgan reported a 14.6% standardized CET1 ratio for 2025; Citi reported 13.2%. Both figures were above 13% on the cited standardized measures, and JPMorgan’s was higher.

A stronger ratio can provide more flexibility during a downturn, but the ratio is only one part of capital analysis. Risk-weighted assets can change with loan growth and portfolio composition, and regulators can alter capital requirements. Also examine the supplementary leverage ratio, liquidity metrics, stress-test outcomes, allowance coverage and the amount of capital management plans to return to shareholders.

How to use the CET1 difference

  • Treat JPMorgan’s 14.6% as evidence of a larger reported buffer, not as a promise that losses cannot exceed expectations.
  • Treat Citi’s 13.2% as solid reported capitalization, while recognizing that a smaller buffer can leave less room for unexpected losses, regulatory changes or aggressive growth.
  • Check that the ratios are calculated on the same regulatory basis and date before making a precise spread comparison. The figures here are the standardized measures cited in each company’s 2025 reporting.

Strategy and execution risk

Citigroup: a transformation-dependent thesis

Citi’s management describes a program to simplify the organization, modernize technology and strengthen risk and controls. The stated strategy centers on institutional clients with cross-border needs, global wealth management and a valued U.S. personal bank. Chief Executive Jane Fraser wrote that the company is “no longer defined by what we are fixing” and is increasingly defined by what it is building.

The practical investment test is whether this program produces measurable operating leverage and better returns. Investors should look for sustained expense discipline, fewer control failures, reliable regulatory reporting, technology milestones delivered on schedule and improvement in ROE and RoTCE without taking disproportionate credit risk.

Transformation can create upside because a simpler bank may serve customers more efficiently and remove duplicated costs. It can also consume capital and management attention for years. Delays, system migrations, remediation charges or a loss of key employees could postpone the payoff.

JPMorgan: a sustain-the-franchise thesis

JPMorgan’s central challenge is different. Its 2025 results already show high profitability and broad scale, so the question is whether management can sustain that performance through credit, interest-rate, market and regulatory cycles. A company this large must coordinate many businesses and systems while preserving controls.

Potential pressure points include a reversal in markets revenue, weaker investment-banking activity, higher consumer or commercial losses, deposit repricing and new capital rules. The execution requirement is less about proving that a turnaround is possible and more about protecting a mature franchise from gradual erosion.

Valuation is the missing final checkpoint

Operating quality does not determine which stock offers the better return at every purchase price. Before buying either company, retrieve a current share price and calculate or verify at least these measures:

  1. Price-to-book (P/B): Divide the market value of common equity by book value. Compare the premium or discount with the bank’s sustainable ROE, capital position and expected growth. A high-ROE bank can deserve a premium, but an extreme premium leaves less room for disappointment.
  2. Price-to-tangible-book (P/TBV): This can be useful when goodwill and other intangible assets differ materially between banks. Confirm that tangible book is defined consistently.
  3. Forward price-to-earnings (P/E): Use a clearly identified consensus estimate and note the forecast year. Earnings can be temporarily inflated or depressed by credit provisions, trading results or one-time items.
  4. Expected earnings revisions: Check whether analysts are raising or cutting estimates, and identify the assumptions behind the change—net interest margins, loan growth, provisions, fees or expenses.
  5. Capital-return capacity: Review dividends and repurchase authorization alongside CET1 needs. A buyback is not automatically accretive if the bank is overpaying for its own shares or needs capital for growth.

Live prices, valuation multiples and consensus estimates are not included in the 2025 operating data summarized here. Do not substitute an old multiple for a current one. If JPMorgan trades at a large premium to what its returns justify, Citi’s lower multiple could offer more upside; if Citi’s discount already assumes a successful turnaround, the apparent bargain may be less compelling.

Risk checklist for both banks

Credit losses

Consumer cards, mortgages, commercial real estate and corporate loans can all produce losses. Watch delinquency trends, charge-offs, criticized loans, allowance coverage and management’s expectations for the next credit cycle. A diversified bank spreads exposure, but it does not eliminate it.

Deposit and interest-rate pressure

When market rates change, customers may move cash to higher-yielding alternatives or demand higher deposit rates. That can compress a bank’s net interest margin even if loans continue to grow. Falling rates can also reduce asset yields, while rapid moves in either direction can alter demand for hedging and investment products.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Investment-banking and trading cyclicality

Advisory, underwriting and markets revenue can be strong when issuance and trading volumes are high and weaker when clients defer transactions. JPMorgan’s $35.8 billion of 2025 Markets revenue and 19% year-over-year increase illustrate the scale of this engine, but one year’s growth should not be extrapolated indefinitely.

Operational, technology and control failures

Large banks depend on thousands of interconnected systems, vendors and data feeds. Outages, cyber incidents, inaccurate reports or weak customer controls can create direct costs, regulatory sanctions and reputational damage. This risk is especially material to Citi’s transformation plan because modernization and remediation are central to the investment case.

Regulatory, litigation and conduct costs

Capital rules, supervisory expectations, consumer-protection requirements and litigation outcomes can change earnings or constrain distributions. These events are difficult to time, so maintain a margin of safety rather than modeling only the base case.

Which stock fits which portfolio?

Choose JPMorgan as the default core holding when

  • You prioritize demonstrated profitability over a turnaround narrative.
  • You want exposure to a broad mix of consumer, corporate, payments, markets and wealth businesses.
  • You prefer the higher reported standardized CET1 ratio and a larger earnings base.
  • You can accept that a high-quality franchise may trade at a premium and therefore require valuation discipline.

Consider Citigroup when

  • You are deliberately seeking transformation and rerating potential rather than the highest current returns.
  • You value global institutional and cross-border capabilities, wealth management and U.S. personal banking exposure.
  • You can tolerate delays or setbacks in simplification, technology modernization and control remediation.
  • Your position size reflects the fact that 2025 returns were materially below JPMorgan’s and must improve to support the thesis.

Use a two-stock approach only with a clear reason

Owning both can provide exposure to JPMorgan’s mature earnings platform and Citi’s potential improvement, but it does not remove banking-sector risks. The combined position still faces credit, rates, regulation and market cycles. Split the allocation only if each holding has a distinct role and you can explain what evidence would make you reduce one of them.

A practical decision process

  1. Set the role in your portfolio. Decide whether you need a stable core financial holding, a higher-upside turnaround, income, or diversification across banking businesses.
  2. Compare normalized returns. Start with the 2025 ROE and ROTCE figures, then examine several prior years and management’s targets to determine whether the gap is structural or closing.
  3. Map the earnings engines. Identify how much of each bank’s profit depends on net interest income, fees, markets, payments, wealth and consumer credit.
  4. Check capital and liquidity. Review CET1 on a consistent basis, leverage, liquidity, stress results and planned distributions.
  5. Test the execution thesis. For Citi, list specific milestones for simplification, technology and controls. For JPMorgan, test whether scale and complexity are being managed without a deterioration in risk metrics.
  6. Insert current valuation. Record P/B, P/TBV, forward P/E and estimate revisions using the same date and methodology for both stocks.
  7. Run adverse scenarios. Consider higher credit losses, weaker markets revenue, deposit-margin compression, a major operational incident and a tougher capital regime.
  8. Choose a position size. Make the allocation reflect confidence in the evidence and the cost of being wrong, not just the apparent discount or the headline return.

Bottom line

On the reported 2025 numbers, JPMorgan is the stronger all-around bank: it is larger, more profitable, more diversified across mature businesses and better capitalized on the cited standardized CET1 measure. That makes it the more defensible default for a core bank allocation, subject to paying a reasonable price.

Citigroup is the more execution-sensitive choice. Its record revenue across five businesses and stated progress in simplification, technology and controls create a credible improvement case, but the 6.8% ROE and 7.7% RoTCE show that the transformation still has to earn investor confidence. Buy either stock only after adding current valuation and deciding how much credit, rate, regulatory and management risk your portfolio can absorb.
