Citigroup vs. Bank of America: Key Differences for Investors

By Freedom251 Team · · 14 min read

Citigroup and Bank of America offer materially different investment profiles. Bank of America was the larger company by 2025 revenue, at $113.1 billion versus Citi’s $85.2 billion, and reported $30.5 billion of net income plus approximately $30 billion returned to shareholders. Citi’s strategy is more explicitly organized around cross-border institutional businesses, markets, services and a U.S. consumer bank. Bank of America combines a large U.S. consumer franchise with wealth management, corporate banking and markets, producing a revenue mix that was approximately 53% net interest income and 47% fees in 2025.

Those figures do not by themselves identify the better stock. The banks use different segment definitions, have different geographic and client exposures, and require a same-date comparison of credit costs, capital, liquidity and valuation. The latest primary filings are Citi’s 2025 Form 10-K, Bank of America’s 2025 Form 10-K and the 2025 Bank of America annual report.

Return measure highlighted in the annual report The cited comparison materials do not supply a matching figure. 14.2% return on average tangible common equity.

The table is a starting point, not a scorecard. Revenue presentations, segment boundaries and capital-return policies are not identical, so investors should read the reconciliations and definitions in each filing before treating a difference as an operating advantage.

How the two banks make money

Citi: a cross-border and institutional emphasis

Citi reports five businesses: Services, Markets, Banking, Wealth and U.S. Personal Banking. Services, Markets and Banking give the company substantial exposure to transaction processing, trade-related activity, institutional financing and client markets. Wealth and U.S. Personal Banking provide consumer and wealth channels, but the company’s stated strategic identity remains closely tied to clients with international and cross-border needs.

In her 2025 shareholder letter, Chair and Chief Executive Officer Jane Fraser described “five interconnected businesses — Services, Markets, Banking, Wealth and U.S. Personal Banking — each with a clear path to accelerating growth, gaining share and increasing returns.” The word “interconnected” matters for analysis: an institutional client may use payments, foreign-exchange, lending, securities services and markets products across more than one reported business.

Citi’s 2025 revenue was $85.2 billion, up 6% on a reported basis. Management attributed the increase to net interest income growth of 11%, partly offset by a 4% decline in non-interest revenue. Investors therefore need to follow both the rate-sensitive balance sheet and the activity-sensitive businesses that generate fees.

This mix also changes the questions an investor should ask. For Citi, international transaction volumes, institutional financing demand, foreign-exchange and other markets activity, wealth-client growth, and progress in its U.S. personal bank can each affect results. The company’s businesses may support one another, but weakness in one activity is not automatically offset by strength in another. Quarterly disclosures should be read by business and by revenue type rather than through the consolidated revenue number alone.

Bank of America: a broad U.S. franchise with balanced revenue sources

Bank of America reports Consumer Banking, Global Wealth & Investment Management, Global Banking and Global Markets, with remaining operations in All Other. This structure puts the U.S. consumer franchise, wealth relationships, corporate banking and trading businesses at the center of the story.

The 2025 annual report describes revenue as approximately balanced between net interest income and fees: 53% and 47%, respectively. That mix gives investors several operating indicators to monitor, including consumer deposits and lending, wealth-client balances and flows, corporate borrowing, investment-banking activity and trading conditions.

A balanced revenue split does not mean the business is insensitive to interest rates. Net interest income changes with deposit pricing, loan growth, asset yields and the shape of the yield curve. Fee businesses respond to client activity, market levels and transaction volumes. The percentages are a fiscal-2025 description, not a permanent target.

Bank of America’s breadth can provide several earnings paths, but it also means that consolidated results combine businesses with different risk and capital characteristics. Consumer Banking responds to household borrowing, deposits and credit performance; wealth depends on client assets, flows and market levels; Global Banking follows corporate activity; and Global Markets reflects trading and client demand. A useful comparison therefore asks which businesses are driving a change in revenue or earnings, not simply whether total revenue rose.

Which bank is bigger?

By reported 2025 revenue, Bank of America was larger: $113.1 billion compared with Citi’s $85.2 billion. That answers the size question for the fiscal year, but it is not a direct measure of shareholder value or future returns.

Revenue can be affected by interest-expense presentation, trading conditions, fee activity, credit costs and the businesses included in each company’s reporting perimeter. A larger revenue base may provide scale, but scale can also come with greater balance-sheet complexity, capital requirements and exposure to multiple economic cycles. Use revenue alongside net income, returns on capital, credit performance and valuation.

Bank of America’s $30.5 billion of 2025 net income is an earnings figure, while Citi’s $85.2 billion is a revenue figure. Those numbers cannot be ranked as though they answer the same question. Before calculating margins or comparing profitability, obtain both companies’ net income, average assets, common equity and expense and provision data for the same period and under comparable definitions.

Business segments are not interchangeable

It is tempting to match Citi’s “Banking” with Bank of America’s “Global Banking,” or Citi’s “Markets” with Bank of America’s “Global Markets.” The labels are not sufficient to establish an apples-to-apples comparison. Each company defines segments differently and allocates revenue, expenses and capital under its own reporting rules.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Citi’s Services business gives prominence to transaction and trade-related institutional activity.
  • Citi’s Markets and Banking businesses are tied to institutional markets, financing and advisory activity, while Wealth and U.S. Personal Banking add other client types.
  • Bank of America’s Consumer Banking captures a large domestic consumer franchise.
  • Bank of America’s Global Wealth & Investment Management, Global Banking and Global Markets span wealth, corporate and institutional activities under a different grouping.

For a serious comparison, download both 10-Ks, read each segment’s description, and use the reported reconciliations rather than adding similarly named lines together. Segment revenue alone can conceal differences in allocated costs, funding and risk-weighted assets.

Geography is another potential source of error. Citi’s strategy explicitly emphasizes clients with cross-border needs, while Bank of America’s reported structure centers on a broad U.S. franchise even though it also serves global corporate and markets clients. Do not infer geographic revenue, credit exposure or profitability from a segment name. Use the geographic tables, legal-entity information and risk disclosures in each filing when geography is central to the investment thesis.

What the 2025 results say about operating drivers

Citi’s reported growth was led by net interest income

Citi’s 6% reported revenue growth in 2025 was not uniform across revenue types. Net interest income rose 11%, while non-interest revenue fell 4%. This pattern points investors toward two separate questions: whether balance-sheet earnings can remain resilient as rates and funding costs change, and whether fee-generating institutional and consumer activities can regain momentum.

The result should not be read as a forecast. It is a fiscal-2025 outcome, and the next period can differ as rates, credit conditions, foreign-exchange markets, client volumes and strategic execution change.

A rate-sensitive increase can also have a different quality from growth generated by durable client relationships. Track deposit pricing, loan demand and funding costs alongside transaction volumes, markets activity and wealth flows. The objective is not to label one source superior in every environment, but to understand what would happen if rates, market liquidity or client activity moved in a less favorable direction.

Bank of America reported higher net income

Bank of America reported $30.5 billion of 2025 net income, compared with $27.0 billion in 2024. Net income is after provisions, non-interest expense, taxes and other items; it should not be compared with Citi’s revenue figure as though they measured the same thing.

The annual report also highlighted a 14.2% return on average tangible common equity. This return measure helps connect earnings with the tangible common equity supporting the business, but investors should verify each company’s definition and calculation before comparing it with a metric from another issuer.

When reviewing the year-over-year increase, separate the effects of revenue, credit provisions, operating expenses, taxes and capital. A higher net income number is useful, but it does not reveal whether returns improved because of sustainable operating performance, a favorable credit period, lower expenses or another one-time factor. The filing’s management discussion and accounting policies are necessary to make that distinction.

Shareholder distributions: a documented Bank of America figure, not a matched Citi ranking

Bank of America said it returned approximately $30 billion to shareholders in 2025 through dividends and repurchases, up 41% from 2024. Its Form 10-K specifies $21.4 billion of common-stock repurchases and $8.1 billion of common dividends.

These are historical distributions, not a commitment to repeat the amount. The filing says repurchase timing and size depend on capital, liquidity, performance, alternative uses of capital, the stock price, regulatory requirements and market conditions. Repurchases can be suspended or discontinued.

The board declared a quarterly common dividend of $0.28 per share on February 3, 2026, payable March 27, 2026, to shareholders of record on March 6, 2026. That dated declaration should not be treated as a promise about later quarters.

The cited Citi materials do not establish a directly comparable Citi 2025 shareholder-return total. Investors should consult Citi’s capital-actions disclosures and use a common period and definition before claiming that one bank returned more than the other.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Also distinguish cash dividends from repurchases when comparing yield or payout. A repurchase reduces share count only if shares are actually bought, and its effect on per-share results depends on the price paid and the company’s capital position. A historical total-return figure should identify the period, whether it includes common dividends and repurchases, and whether the calculation is gross or net of issuance and other capital actions.

Risk factors investors should compare

Interest-rate and funding sensitivity

Net interest income depends on the spread between asset yields and funding costs, deposit behavior, loan demand and the rate environment. Citi’s 11% 2025 net-interest-income increase and Bank of America’s 53% annual-revenue share from net interest income show why rate assumptions matter to both companies, even though their balance sheets and customer mixes differ.

Investors should test more than one rate scenario. Ask how quickly deposits reprice, whether customers move funds, how loan growth responds, and whether securities or other assets change the interest profile. The same policy-rate move can affect the two banks differently because their products, clients and funding structures are not identical.

Markets and client-activity exposure

Trading, underwriting, advisory, payments and other fee businesses depend on client activity and market conditions. Citi’s institutional and cross-border orientation makes transaction flows, international activity and execution of its interconnected-business strategy especially important. Bank of America investors should track corporate banking, wealth flows, investment banking and Global Markets alongside consumer trends.

Market revenue can be strong when volatility and client activity are high and weaker when conditions are quiet. Fee growth should therefore be examined over several reporting periods, with attention to whether gains come from recurring relationships or from unusually favorable market conditions. Neither bank’s fiscal-2025 headline revenue alone can answer that question.

Credit quality and provisions

Revenue and net income can rise or fall while credit costs move in the opposite direction. Compare provision expense, criticized and non-performing exposures, net charge-offs, reserve coverage and loan mix in the latest filings. The fiscal-2025 figures above do not provide a complete matched credit comparison, so do not infer relative asset quality from revenue or shareholder-return numbers alone.

Credit analysis should cover consumer, commercial and institutional exposures separately where the filings provide that detail. Consider whether reserves are rising because portfolios are growing, because expected losses are worsening, or because management assumptions changed. A single quarter’s provision is not a substitute for a trend in charge-offs, delinquency and reserve coverage.

Capital, liquidity and regulation

Banks cannot distribute all accounting earnings automatically. Regulatory capital, liquidity, stress-test outcomes, balance-sheet composition and supervisory limits affect dividends and repurchases. This is why Bank of America’s filing lists capital position, liquidity and regulatory requirements among the factors governing buybacks.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Capital ratios should be evaluated with the assets and risk exposures that support them. A bank can report strong earnings while retaining more capital because requirements or management priorities changed. Conversely, a large distribution can reduce capital available for growth or protection against losses. Read capital actions together with liquidity and risk-weighted-asset disclosures.

Strategic execution

Citi has emphasized simplification and the execution of its five-business strategy. For Citi shareholders, progress should be assessed through sustainable revenue growth, expense discipline, improved returns and evidence that interconnected businesses are gaining share. For Bank of America, execution includes maintaining consumer and deposit relationships, converting wealth and corporate activity into fees, and managing a broad operating platform.

Execution is measurable only if the investor defines milestones in advance. Examples include recurring revenue growth, improved returns on capital, expense performance, stable or improving credit metrics, and evidence that the intended business mix is producing stronger results. Avoid treating a management description of strategy as proof that the strategy has already succeeded.

A practical framework for choosing which stock deserves deeper work

  1. Set one market-data date. Record each stock price, market capitalization, tangible book value and analyst estimates on the same date. The fiscal-2025 filings alone do not establish which stock is cheaper.
  2. Normalize the business mix. Map each reported segment to consumer banking, payments and services, wealth, corporate banking, markets and other activities. Keep the companies’ original definitions beside your map.
  3. Separate earnings drivers. Review net interest income, fee revenue, provisions, expenses and taxes independently. Do not treat a revenue increase as equivalent to an earnings increase.
  4. Check returns on capital. Compare return measures only after confirming whether they use average common equity, tangible common equity or another denominator.
  5. Examine credit and balance-sheet trends. Read loan growth, deposit costs, charge-offs, reserves, liquidity and regulatory capital together.
  6. Evaluate capital returns for sustainability. Treat 2025 distributions as what happened, then test whether projected earnings and capital support future dividends or repurchases.
  7. Write a scenario, not a slogan. State what must go right for each bank, what could break the thesis and which quarterly disclosures would confirm or challenge it.

For a repeatable process, save the relevant tables from each filing and note the definition beside every figure. Mark whether a number is reported, adjusted, annual, quarterly, per-share or a return ratio. This prevents a common mistake: comparing a full-year consolidated figure from one bank with a segment or quarterly figure from the other.

Common comparison mistakes

  • Calling the larger bank more profitable. Revenue scale and net income are different measures; profitability requires comparable earnings and capital denominators.
  • Matching segment names mechanically. “Markets,” “Banking” and “Global Banking” do not necessarily contain the same products or expenses.
  • Using different dates. A stock price, market capitalization or tangible-book figure is meaningful only when both companies are measured at the same market-data date.
  • Assuming a 2025 payout will recur. Dividends and repurchases depend on capital, liquidity, regulation, performance and market conditions.
  • Inferring credit strength from revenue. Provision expense, charge-offs, reserves and non-performing exposures must be reviewed directly.
  • Treating one return ratio as definitive. Confirm whether the denominator is tangible common equity, common equity or another measure, and check each issuer’s definition.
  • Ignoring geography. Cross-border and domestic exposures can respond differently to currencies, economies, regulation and client activity.

What to monitor in each quarterly update

For Citi, begin with revenue and expense progress in Services, Markets, Banking, Wealth and U.S. Personal Banking. Then check whether the 2025 pattern of higher net interest income and lower non-interest revenue is continuing, reversing or becoming more balanced. Review credit costs, capital and liquidity before interpreting any change in shareholder distributions.

For Bank of America, track the contribution from Consumer Banking, Global Wealth & Investment Management, Global Banking and Global Markets, as well as All Other. Compare the 53% net-interest-income and 47% fee framework with the latest period, then examine net income, tangible-common-equity returns, credit trends and capital actions. The key question is whether earnings and returns are broad-based or concentrated in one temporary driver.

Questions the 2025 filings can and cannot answer

The filings establish the reported revenue, net income, segment structures and Bank of America’s 2025 distributions described above. They do not, by themselves, provide a current relative valuation, a guaranteed future dividend, or proof that either bank is the better investment. Market prices change after the reporting date, and a valuation conclusion requires same-date prices, share counts, capital figures and forward assumptions.

They also cannot make segment labels directly interchangeable. A fair comparison requires reading both companies’ accounting policies, segment reconciliations and risk disclosures. Investors should update the analysis with each bank’s newest quarterly filing and current market data before trading.

Frequently Asked Questions

Which bank was bigger in 2025, Citigroup or Bank of America?

Bank of America reported $113.1 billion in 2025 revenue, compared with Citi’s $85.2 billion. Revenue scale does not by itself establish which stock offers better returns or which bank was more profitable.

How do Citi and Bank of America organize their businesses?

Citi reports Services, Markets, Banking, Wealth and U.S. Personal Banking. Bank of America reports Consumer Banking, Global Wealth & Investment Management, Global Banking and Global Markets, with remaining activities in All Other. The labels and accounting boundaries are different.

What drove Citi’s 2025 revenue growth?

Citi reported 6% revenue growth on a reported basis. Net interest income increased 11%, while non-interest revenue decreased 4%, so investors should separate balance-sheet earnings from fee and market activity.

How much did Bank of America return to shareholders in 2025?

Bank of America reported approximately $30 billion returned through dividends and repurchases, including $21.4 billion of common-stock repurchases and $8.1 billion of common dividends. The amounts are historical and can change with capital, liquidity, regulation and market conditions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can investors compare Citi’s and Bank of America’s segments directly?

Not from the names alone. Each bank allocates products, expenses, funding and capital under its own segment rules. Read both filings’ segment descriptions and reconciliations before making a business-level comparison.

Do the 2025 filings show which stock is cheaper?

No. A valuation comparison requires stock prices, share counts, tangible book values and forward assumptions measured on the same market-data date. The annual figures alone do not establish a relative valuation verdict.

The Bottom Line

Bank of America was larger and reported stronger absolute 2025 earnings and a clearly documented shareholder-return total. Citi offered a more internationally oriented, institution-focused mix with growth led by net interest income. The investment decision depends on how you value those different exposures, their credit and capital risks, strategic execution and each stock’s valuation on the same current date.
