Can manufacturing execution software work without replacing your ERP?

Yes. A manufacturing execution system (MES) can run alongside your existing enterprise resource planning (ERP) platform. ISA-95 places MES in Level 3 manufacturing operations and ERP in Level 4 business planning and logistics, with defined information exchanges between them. Replacing the ERP is therefore optional, not a technical prerequisite. The difficult work is deciding which system owns each data object, defining reliable interfaces, and operating the integration when data is late, invalid or unavailable.

What coexistence looks like in practice

ERP and MES serve different operating horizons. ERP coordinates demand, supply, purchasing, production orders, inventory valuation and financial transactions. MES turns an approved order into executable shop-floor work, records what operators and machines actually did, and creates the detailed production record needed for quality, genealogy and traceability.

ISA-95 describes this as an adjacent-layer architecture rather than a replacement model. Level 4 covers business planning and logistics; Level 3 covers manufacturing operations management. Parts 2 and 5 of the standard define models and exchange concepts for the boundary. ISA says the goal is to reduce the risk, cost and errors associated with implementing that interface.

The layers are not an automatic plug-in. A plant still has to map its processes, agree on identifiers and timing, configure both applications, and assign people to monitor and repair failures.

Which system should own which information?

The following split is a useful starting hypothesis. It is not a universal rule: a regulated plant, a process manufacturer and a discrete assembler may assign some objects differently. Approve ownership site by site before development begins.

Information or activity Typical ERP responsibility Typical MES responsibility Decision that must be documented
Demand and supply planning Forecasts, sales demand, material planning and purchasing Consumes the approved plan Which planning horizon and revision are released to production
Production and planned orders Creates, schedules at a business level and changes order status Receives released orders, dispatches work and reports execution Release, hold, cancel and reschedule rules
Products, bills of material and routings Usually the enterprise master-data source Uses an execution-ready revision, with operation parameters where needed Revision, effective date, units and approval authority
Resources May hold work centers and costing structures Maintains detailed equipment, labor qualifications and availability Resource identifier and ownership of availability status
Material inventory Inventory valuation, purchasing, reservations and financial postings Issues material to a job, records consumption, location and lot or serial use When a movement becomes official and which application posts it
Dispatching and operator work Provides the order and priority Sequences operations, presents instructions and records start, stop and completion Who can change sequence or override an instruction
Quality Receives results needed for stock status, disposition or compliance Runs inspections, collects measurements, enforces limits and creates nonconformance records System of record for each result and approval step
Genealogy and traceability Stores summarized lot, serial or finished-good information when required for business use Captures detailed component, process, operator, equipment and time relationships Retention period, query response and export format
Financial and inventory transactions Posts goods movements, confirmations, inventory value and accounting documents Supplies accurate quantities, times, scrap and status Posting trigger, duplicate prevention and reconciliation owner

Do not let “the ERP has a field for it” settle ownership by itself. A field can be replicated for reference while the authoritative value is maintained elsewhere. Record the steward, identifier, allowed values, revision policy, update frequency and recovery procedure for every exchanged object.

What data must cross the ERP–MES boundary?

A complete integration covers more than sending a production order in one direction. The interface contract should identify the payload, business event, acknowledgement, retry behavior and reconciliation method for each flow.

Master data

Products, units of measure, bills of material, routes, operations, work centers, resources and qualification requirements establish the context in which execution is interpreted. Microsoft documentation for third-party MES integration describes retrieving products, bills of material and routes through data entities using file transfer or OData. Whichever transport is selected, define revision and effective-date behavior so an order cannot execute against a partially updated definition.

Orders and releases

ERP commonly sends planned orders or production orders, quantities, due dates, site and warehouse, priority, revision and required materials. MES should acknowledge receipt, report validation errors and distinguish a received order from a released order that operators may execute. Changes and cancellations need version numbers or another idempotency mechanism so an old message cannot overwrite a newer decision.

Material movements

Material issue, return, substitution, scrap and finished-goods receipt connect physical work to inventory. SAP’s PP-MES documentation identifies production-order, planned-order and goods-movement integration as core scenarios. Decide whether MES sends a request that ERP posts, or whether an ERP posting is mirrored into MES. Include lot, serial, quantity, unit, location, timestamp and reason code where applicable.

Execution confirmations and results

MES reports operation completion, good quantity, scrap, labor and machine time, downtime reasons, test measurements and genealogy links. ERP may need only summarized confirmations, while quality, compliance and continuous-improvement teams may require the detailed record to remain in MES. Specify which results are mandatory before an operation can close and what happens when a device is offline.

Messages, monitoring and recovery

Every asynchronous message needs a correlation identifier, status, timestamp and business key. Microsoft guidance documents monitoring and retry behavior for failed messages; that is a reminder that support design is part of the integration, not an afterthought. A retry must be safe to repeat, and a permanent failure must enter a visible queue with an owner, reason and manual correction path.

Is ISA-95 enough to make integration plug and play?

No. ISA-95 supplies shared terminology, an abstract enterprise model and exchange definitions intended to reduce implementation risk. It does not know your plant’s routing exceptions, local units, naming conventions, approval policies, network constraints or quality records.

Use the standard as a common language during workshops and procurement. Then create a plant-specific model containing:

How MES connects to the rest of the factory

MES is usually an orchestration point, not an isolated database. It may connect to programmable logic controllers (PLCs), supervisory control and data acquisition (SCADA), historians, laboratory systems, quality tools, product-lifecycle-management (PLM) software and ERP.

Traditional centralized MES

A monolithic MES provides a broad suite from one application and database. This can simplify a common data model and coordinated upgrades, but a plant should examine deployment latency, fault isolation and the effort required to change one module without affecting others.

Modular or service-based MES

Modular MES designs split capabilities such as dispatching, quality, genealogy and data collection into services. AWS describes both traditional monolithic MES hosted in the cloud and modular MES built with microservices. Services can scale or evolve independently, but they add API, identity, observability and version-management responsibilities.

Equipment and control connectivity

Use a controlled boundary between real-time control and business applications. A machine signal should not directly create an accounting transaction without validation, buffering and an auditable mapping. Store high-frequency telemetry in a historian or appropriate time-series system; send MES the events and measurements needed for execution, quality and traceability.

A lower-risk implementation sequence

  1. Map the current process. Follow one product or value stream from order creation through dispatch, material issue, inspection, completion, inventory receipt and reporting. Mark spreadsheets, manual re-entry, queues and approval delays.
  2. Define the target boundary. For every object, assign system of record, steward, identifier, revision, timing and retention. Include data that is replicated only for reference.
  3. Write interface contracts. Specify schemas, state transitions, acknowledgements, timeouts, retries, duplicate handling, reconciliation and manual fallback. Decide how an operator or planner is notified when automation stops.
  4. Choose a bounded pilot. Select one plant, line, product family or value stream with a manageable number of routings and measurable outcomes such as schedule adherence, traceability completeness, first-pass yield or transaction latency.
  5. Validate master data first. Clean item numbers, units, bills of material, routes, resources, locations, lot rules and revision dates before testing transactions. A perfect interface cannot repair inconsistent source data.
  6. Test end to end and under failure. Exercise normal, duplicate, out-of-sequence, late, rejected and offline messages. Prove that retries do not double-post inventory and that a queued transaction can be reconciled after recovery.
  7. Prepare people and support. Train operators, supervisors, planners, quality staff, engineers, IT and the service desk. Publish escalation paths, dashboards, on-call ownership and procedures for correcting bad master data.
  8. Roll out in controlled waves. Reuse a governed template by plant or value stream, but allow documented local differences. Freeze changes during cutover, measure the pilot, and release the next wave only after exit criteria are met.

How to evaluate an MES that keeps your ERP

Compare candidates against the work your plant must perform, not just a feature checklist. Ask for demonstrations using your order states, revisions, quality holds, material substitutions and downtime scenarios.

Evaluation area Questions to ask
Shop-floor execution Can operators work from terminals, tablets or approved industrial devices? Are instructions version-controlled and usable during an outage?
Real-time and event handling How are machine events buffered, timestamped, correlated and rejected when values are invalid?
Scheduling and dispatching Can supervisors resequence work while preserving the ERP order and explaining the reason for a change?
Quality and electronic records Are sampling plans, limits, signatures, holds, nonconformances and audit trails supported?
Genealogy and traceability Can the system trace components, process parameters, people and equipment in both directions?
Integration Are APIs, events, file interfaces, acknowledgements, versioning, monitoring and retries documented?
Master-data governance Can revisions, effective dates, units and site-specific extensions be controlled without duplicate authorities?
Multi-site operation Is there a template and change-governance model for plants with legitimate process differences?
Security and deployment How are identities, least privilege, network zones, patching, backups and disaster recovery handled?
Lifecycle and cost What is included in licensing, implementation, upgrades, connectors, training, support and ongoing data stewardship?

ISA’s MES Guide for Executives, published in 2009, is a 160-page reference with ISBN 978-1-936007-03-5. Its scope includes ERP shop-floor limitations, scheduling, recipes and product definitions, historians, reporting, dashboards, tracking and tracing, vendor selection, rollout and multi-site templates.

Common failure modes and practical fixes

Duplicate or conflicting master data

Symptom: an order references a route or unit that MES does not recognize, or two systems show different revisions. Fix: nominate a steward, reject incomplete releases, publish effective dates and run a comparison report before each deployment.

Messages succeed technically but fail operationally

Symptom: the API returns success, yet the order is stuck because a business rule rejected it. Fix: separate transport acknowledgement from business acceptance, expose the rejection reason and give a named role authority to correct and replay it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Retries create duplicate transactions

Symptom: a timeout causes a second material issue or confirmation. Fix: use a unique business key and idempotent processing, then reconcile ERP quantities against MES consumption and completion.

  • What You Get: Anker 332 USB-C Hub (5-in-1), welcome guide, our worry-free 18-month warranty, and friendly customer service.

Offline operations are ignored

Symptom: operators keep working during a network outage, but records are later entered from memory. Fix: define local buffering, permitted offline actions, timestamp rules, conflict resolution and a controlled recovery checklist.

No one owns support

Symptom: failed messages accumulate because ERP, MES and automation teams each assume another group will act. Fix: assign queue ownership, severity targets, escalation contacts and daily reconciliation during stabilization.

Security is added after commissioning

Symptom: broad shared accounts, flat networks or unpatched connectors are accepted to meet a go-live date. Fix: design identity, segmentation, patching, logging, backup and recovery requirements before interface build, and test them with plant operations.

What success should be measured against?

A coexistence project should prove that the combined process is better than the current one, not merely that two applications exchange messages. Establish a baseline and monitor a small set of operational measures:

  • Schedule adherence and order lead-time variance.
  • Completeness and retrieval time of genealogy records.
  • First-pass yield, scrap and rework visibility.
  • Time from physical movement to inventory posting.
  • Percentage of messages accepted without manual correction.
  • Mean time to detect and recover failed integrations.
  • Accuracy of master-data and inventory reconciliation.
  • Operator time spent on duplicate entry or exception handling.

These are management measures, not guaranteed results. No authoritative independent source establishes a universal return on investment, payback period or adoption rate for ERP-plus-MES projects; calculate those outcomes from your own baseline, scope and operating costs.

When replacing the ERP might still be justified

Keeping the ERP is not mandatory either. Replacement may be considered when the platform cannot support required regulatory controls, has no viable integration path, lacks essential manufacturing transactions, is beyond vendor support, or creates unacceptable data and security risk. Those are business and lifecycle decisions, not consequences of installing MES. Start by documenting the gap and the cost of remediation; compare that with a replacement program before treating ERP change as the default.

Bottom line

MES can work with an existing ERP, and ISA-95 is designed around that coexistence. Keep planning, inventory and financial authority where it belongs; let MES execute and record shop-floor work; and connect the two through explicit ownership, versioned data, monitored messages and tested recovery. A narrowly scoped pilot with clean master data and accountable support is a safer path than replacing a functioning ERP simply to obtain execution visibility.
