Calculate Email Marketing ROI: The Formula, Costs, and Attribution That Matter

Calculate email marketing ROI by subtracting the full cost of the email activity from its attributed revenue, dividing by that cost, and multiplying by 100. The key is to define revenue, costs, scope, and attribution consistently: a percentage without those inputs can be misleading.

The email marketing ROI formula

ROI (%) = ((Revenue attributed to email − Total email costs) ÷ Total email costs) × 100

As an Amazon Associate I earn from qualifying purchases.

This is net return as a percentage of cost. If an email program generates $10,000 in attributed revenue and costs $2,500, its ROI is (($10,000 − $2,500) ÷ $2,500) × 100 = 300%.

Keep the revenue-to-cost ratio separate from ROI. In that example, $10,000 ÷ $2,500 equals 4:1. It means $4 in attributed revenue for each $1 of cost; it is not 400% net ROI. The calculation follows the distinction in Benchmark Email’s published example.

Define the inputs before calculating

Revenue attributed to email

Choose an attribution method and a time window, then decide which outcomes count. You might include purchases directly tracked to an email, sales email assisted, or repeat purchases associated with retention campaigns. Record which types are included and use the same rule when comparing results.

Attributed revenue is credit assigned under a measurement rule, not necessarily revenue email caused. A customer may interact with several channels before buying, and the attribution model determines how credit is distributed.

Total email costs

Include the resources required to plan, produce, send, and manage the activity—not only the email platform fee. Depending on your scope, costs can include:

  • Platform and supporting-tool fees
  • Staff time for planning, execution, and management
  • Copywriting, design, testing, and creative production

For campaign-level reporting, allocate shared monthly expenses using a consistent method. For example, apply the same allocation rule to each campaign rather than counting a full monthly platform fee against one campaign and omitting it from others.

Scope and period

Decide whether the calculation covers one campaign, a set of campaigns, an automated flow, or the whole email program. Match the revenue and costs to that scope and to the same reporting period. A campaign result and a program-wide result answer different questions and should not be treated as directly comparable.

Calculate it step by step

  1. Choose the unit. Select a campaign, automated flow, or program, and set the reporting period and attribution window.
  2. Set the revenue rule. Identify the conversion outcomes that count, and note whether tracked revenue is direct, assisted, or retention-related. Use consistent campaign tracking and connect email activity with commerce, analytics, or CRM records where available.
  3. Assemble matching costs. Add platform and supporting software, allocated labor, content, design, and other production expenses relevant to the chosen scope.
  4. Apply the formula. Subtract costs from attributed revenue, divide by costs, and multiply by 100. Keep the underlying revenue and cost totals with the result so it can be interpreted and checked.
  5. Compare like with like. Keep scope, attribution model, time window, revenue types, and cost rules consistent. Break out campaign types or audience segments when doing so helps answer a specific business question.

Use a margin-based calculation when profit is the question

The standard formula uses attributed revenue. If you want to evaluate return after the cost of goods or services, use contribution margin instead of top-line revenue. One formulation is ((Attributed revenue × applicable gross margin rate) − direct campaign expense) ÷ direct campaign expense × 100.

SparkPost’s measurement guide describes this margin-based approach and notes that it depends on the sender’s revenue attribution methodology. Label the result clearly as margin-based ROI; it is not the same measure as revenue-based ROI.

Understand what attribution can and cannot tell you

Last-touch attribution, multi-touch attribution, and platform-specific attribution windows can assign different amounts of revenue to the same email activity. CRM gaps and offline conversions may also limit visibility. Report the model and window alongside the result, and describe the figure as attributed revenue rather than proof that email generated every credited sale.

If the decision requires estimating causal lift, an appropriate holdout or controlled test may help distinguish the effect of email from other influences. The right design depends on factors such as audience size, sales cycle, and operational constraints; there is no single experimental method established for every business.

How to interpret email ROI benchmarks

Published benchmarks differ in population and methodology, so treat them as context rather than a target. HubSpot’s May 2026 guide describes a typical range of 10:1 to 36:1 reported email ROI for most organizations. That is HubSpot’s published guide range, not an independently verified universal expectation.

A separate vendor-specific figure should not be treated as an apples-to-apples comparison with that range or with your own results. For your decisions, a consistent internal trend—calculated with clearly stated attribution and cost definitions—is generally more useful than aiming at a broad published figure.

Choose measurement tools around the question

An online calculator can handle the arithmetic, while campaign reporting tools may help collect sales and cost inputs. When assessing any tool, check whether it connects campaign activity to revenue, supports the attribution and reporting scope you need, and fits your existing analytics, CRM, or commerce workflow. Verify current features and pricing with the provider; tool availability alone does not establish that a platform is right for a particular business.
