Create every invoice on a trusted backend, bind the provider’s invoice ID to your order before listening for notifications, authenticate each webhook according to that provider’s rules, wait for an explicitly chosen settlement state, and reconcile against the provider’s record when delivery is delayed or ambiguous. This checklist lays out that workflow for merchant-operated BTCPay Server and third-party processors such as BitPay without treating their APIs or payment states as interchangeable.
Decide what you are integrating before writing code
Your security and accounting design depends on who controls the wallet, where conversion or settlement occurs, and which payment rail you accept. Choose these boundaries first and document them in the order-management design.

Merchant-operated or third-party processing
| Decision | Merchant-operated BTCPay Server | Third-party processor such as BitPay |
|---|---|---|
| Custody and operations | You operate the instance and control the wallet configuration. Updates, backups, access control and incident response remain your responsibility. | The provider operates its account, settlement and support model. Your integration must follow its current API, notification and settlement contract. |
| Authoritative record | Use the BTCPay invoice record and its status plus additionalStatus fields. |
Use an authenticated invoice retrieval. An IPN is a trigger to look up the invoice, not automatically the accounting record. |
| Exception policy | You define how the store holds, refunds or manually reviews partial, late, overpaid, expired and invalid invoices. | Apply the processor’s state machine and settlement rules, then map exceptions into your own order states. |
On-chain Bitcoin or Lightning
On-chain payments and Lightning have different customer experiences and event timing. The BTCPay e-commerce guidance describes on-chain processing and settlement notifications as separated by an average block-finding interval, while its Lightning description says the corresponding events occur immediately after one another. Those are documentation examples, not guaranteed arrival times. Your fulfillment policy should use the provider’s actual event semantics rather than a hard-coded number of minutes.

Choose a risk threshold
Immediate or low-confirmation fulfillment improves speed but can increase fraud or reversal exposure. Waiting for a provider-defined confirmation or settlement state reduces that exposure at the cost of delay. There is no universal confirmation threshold: set one per product risk, transaction value and provider policy, and record it in an operational runbook.

Build the integration around an internal order record
The internal order, not a browser redirect, is the source of truth for your business workflow. A minimum record should contain an immutable internal order ID, the provider name, provider invoice ID, requested amount and asset, creation and expiry times, current provider state, fulfillment state, refund or exception state, and an audit trail of notifications and reconciliation checks.
- Create the order first. Generate an internal order or checkout ID and keep it stable across retries. Do not let a customer-supplied value become the only correlation key.
- Create the payment invoice on the backend. The server calls the selected provider and receives an invoice ID and checkout link. Never create invoices with browser-held credentials.
- Persist the provider ID before returning success. Save the provider invoice ID beside the internal order in one durable transaction or a recovery-safe sequence. Notifications can arrive as soon as the invoice exists.
- Send the checkout link to the customer. Redirect to the provider’s checkout page or present the link generated by the backend. A return URL is for user experience only and cannot prove settlement.
- Keep metadata minimal. An order identifier is normally sufficient for correlation. Avoid copying names, addresses or other personal data into invoice metadata unless the integration has a clear, documented need.
Persist the invoice ID even when invoice creation appears to fail. A timeout can leave an invoice created remotely but unknown locally; an operator or recovery job must be able to search by a request id, safely retry with an idempotency key where supported, or mark the attempt for investigation.
Protect credentials and notification endpoints
- Use a store-scoped BTCPay API key where possible. Grant only the permissions needed for invoice creation, invoice viewing, webhook configuration and the refund workflow you actually operate.
- Keep API keys, private signing keys and webhook secrets on the server, protected at rest by your secret-management system. Never place them in JavaScript bundles, mobile apps, URLs, logs or customer-visible metadata.
- Plan rotation and revocation. Record which deployment uses each credential, test a replacement before disabling the old one, and have a procedure for a suspected leak.
- Serve payment and notification endpoints over HTTPS. Restrict administrative interfaces, require strong operator authentication and monitor unusual invoice-creation or refund activity.
- Minimize data sent to the payment provider and define retention for invoices, webhook payloads and audit records. Payment records can contain personal or financial information even when the blockchain address itself is pseudonymous.
- For a self-operated BTCPay instance, assign owners for patching, backups, wallet recovery, access reviews and incident response. Running the software does not transfer those duties to the customer or the network.
Authenticate webhooks before changing order state
Handle a notification as untrusted input until its authenticity and current provider state have been established. Parse JSON only after any signature check that requires the original bytes.

BTCPay Server signature flow
- Receive the HTTPS request and read the exact raw request body as bytes.
- Compute the documented HMAC-SHA256 value with the store webhook secret.
- Compare the computed value with the provider’s signature header using a constant-time comparison. Reject a missing or invalid signature without changing the order.
- Only after verification, parse the JSON, extract the invoice ID and event type, and load the locally linked order.
- Fetch the invoice when the event is ambiguous, when a transition would release goods, or whenever your policy requires a current record. Examine both
statusandadditionalStatus; BTCPay states that both properties are needed for the full picture.
Acknowledge a valid delivery promptly, but do not acknowledge an invalid message as if it were processed. Keep the endpoint fast by placing durable work on a queue after authentication and correlation. If processing fails after acceptance, retry the internal job rather than asking the provider to resend an event you already accepted.
BitPay IPN flow
BitPay’s integration notes state that IPNs are not signed by default. Treat an IPN as a signal to initiate an authenticated invoice retrieval, not as proof that payment is complete. The API response is the record you evaluate for amount, state, confirmations and settlement. Keep the distinction between signed API requests, where required by the selected facade or token, and unsigned notifications.
- Receive the IPN over HTTPS and validate its basic shape and expected invoice identifier.
- Use your server-side credential to retrieve the current invoice from the provider API.
- Compare the returned invoice ID, order correlation, amount, currency or asset and state with your local record.
- Apply your fulfillment rule only to the retrieved state, then record the notification and lookup result for audit.
Model payment as a state machine, not a paid boolean
Separate provider state from your own order state. A provider may report that a transaction was seen while your business still needs confirmation, settlement or manual review.

| Provider or condition | Meaning to evaluate | Typical application action |
|---|---|---|
BTCPay status and additionalStatus |
The main invoice state plus additional conditions. Documented additional conditions include partial, late and overpaid cases. | Inspect both fields; hold or route exceptions instead of treating a nominally expired invoice as simply unpaid. |
BitPay paid |
An early signal that the payment was detected. BitPay warns that this status is not a payment guarantee. | Do not finalize fulfillment solely on this notification. |
BitPay confirmed |
An initial blockchain-validation stage in BitPay’s described flow. | Use only if your documented risk policy permits this level of confirmation. |
BitPay complete |
The described validation and settlement completion stage. | Often the safer fulfillment trigger, subject to the current account configuration and product risk. |
| Partial payment | Received value is below the invoice requirement. | Keep the order on hold, notify the customer or support team, and define whether a top-up or refund is possible. |
| Overpayment | Received value exceeds the requested amount. | Do not silently allocate the excess. Record it and apply a documented refund or manual-review procedure. |
| Late payment | Funds arrived after expiry or outside the expected payment window. | Do not auto-fulfill until the provider record and your late-payment policy agree. |
| Invalid payment | The provider cannot accept the transaction as satisfying the invoice. | Keep fulfillment blocked and retain the reason for support and audit. |
Define monotonic order transitions such as created → awaiting payment → detected → confirmed → fulfilled, with separate exception and refunded branches. A later notification must not move a fulfilled order back to an earlier state, and a duplicate notification must not trigger shipping, license issuance or a second refund.

Design for at-least-once delivery. Providers can retry after a timeout, and a valid event can be delivered more than once. Store a notification identifier when supplied, along with a hash of the raw payload, receive time, signature result and processing result. If no event ID exists, use a uniqueness rule based on provider, invoice ID, event type and provider state, while retaining every raw delivery for investigation.
- Use a database transaction or equivalent guard when advancing an order and creating a fulfillment side effect.
- Give each fulfillment action its own idempotency key, such as
provider:invoice_id:fulfillment. - Return a success response only after the authenticated event has been durably queued or recorded.
- Back off and retry transient API failures; send persistent failures to an operator queue with the invoice ID attached.
- For BitPay POST operations that support it, use the optional
guidvalue to make requests idempotent.
Never infer that a missing webhook means a failed payment. A timeout can affect delivery while the invoice continues progressing normally.

Reconcile independently of webhook delivery
Run a scheduled reconciliation job and an on-demand recovery path. BTCPay guidance recommends a GET-based check when notifications may have been missed; BitPay guidance likewise directs integrators to fetch invoice state instead of trusting an unsigned IPN.
- Select open, recently changed and exception orders, including invoices near or past expiry.
- Retrieve the provider invoice using the stored provider invoice ID.
- Compare provider invoice ID, internal order ID, requested amount, currency or asset, invoice state, received amount and any settlement or refund record.
- Apply the same state-transition rules used by webhooks. Do not create a separate, looser “reconciliation” path.
- Record the retrieval timestamp, response version or event metadata available to you, differences found and resulting action.
- Escalate mismatches such as an unknown invoice, amount discrepancy, changed destination, late payment or unexpected refund.
Reconciliation should also detect local records stuck in “payment detected” after the provider has reached a final state, and provider invoices that have no matching local order. Do not use the customer’s return to your site, a screenshot, or a wallet address alone as accounting evidence.
Define refunds and exception ownership before launch
Write a runbook that names the person or team responsible for each branch. Include underpayments, overpayments, late payments, expired invoices, invalid transactions, customer disputes and refunds. BTCPay documents invoice-refund and pull-payment workflows, but the exact steps depend on your wallet setup and integration. A refund must have an auditable request, approval, destination review and completion record; it should not be triggered by an arbitrary customer-supplied address without verification.
Best Value
Decide what happens when an invoice expires after a customer has paid, when a customer pays an old invoice, or when the exchange-rate window has closed. The answer may be automatic credit, a new invoice, a manual refund or rejection, but it must be visible to support and accounting and consistent with your published terms.
Test the complete failure matrix
Use a test store or provider sandbox where available, and test the deployed BTCPay version and installed plugins rather than assuming another instance behaves identically.
- Normal on-chain payment through the selected fulfillment threshold.
- Lightning payment where your configuration supports it.
- Duplicate webhook delivery and duplicate API responses.
- Invalid, missing and altered BTCPay signatures.
- Endpoint timeout followed by provider redelivery.
- Missed notification followed by scheduled and manual API reconciliation.
- Partial, overpaid, late, expired and invalid invoice states.
- Refund initiation, failed refund and completed refund recording.
- Customer return to the merchant site before confirmation or settlement.
- Provider API outage, database outage and queue restart during a state transition.
- Unknown provider invoice ID and a provider invoice with no local order.
BTCPay documentation describes manual redelivery for testing. Capture expected provider responses, local state transitions, ledger entries and customer messaging for each case. A test passes only when repeated delivery produces no extra fulfillment and every unresolved case reaches a human-owned queue.

Timing, accounting and compliance boundaries
BitPay’s integration notes describe a one-confirmation stage averaging about 10 minutes and a two-confirmation completion stage averaging about 20 minutes. These are provider documentation estimates, not guaranteed arrival times or a universal policy. Network conditions, provider configuration and the chosen rail can change the experience.
This checklist does not establish processor fees, jurisdiction availability, tax treatment, legal duties or a universal confirmation count. Verify those items for the merchant’s location, account and launch date. Treat the payment integration as one component of a broader accounting and compliance system: preserve an immutable audit trail, reconcile settlements to orders, and make your retention and access policies explicit.
Quick Recap
Launch checklist
- Provider, custody model, rail and fulfillment threshold are documented.
- Invoice creation runs only on the backend and stores the provider ID before checkout proceeds.
- Credentials are least-privilege, secret, rotatable and revocable.
- BTCPay raw-body HMAC verification is tested; BitPay IPNs trigger authenticated lookups.
- Both BTCPay status fields are evaluated, and BitPay
paid, confirmedandcompleteare mapped deliberately. - Webhook handling is retry-safe, idempotent and monotonic.
- Periodic GET reconciliation covers missed events and open exceptions.
- Partial, overpaid, late, expired, invalid and refund paths have owners and customer messaging.
- Monitoring alerts on signature failures, lookup failures, state mismatches, stuck orders and unknown invoices.
- The full failure matrix has been exercised against the actual provider configuration.
