There is no universal winner. Choose Bitcoin self-mining when you have demonstrably cheap, reliable-but-flexible power, can finance specialized ASIC equipment, and accept direct exposure to Bitcoin price and network conditions. Choose AI/HPC hosting when you can secure credible GPU customers, deliver dependable power and cooling, and fund a customer-grade facility. Consider a hybrid only after proving that both workloads fit your site, contracts, engineering plan, and capital budget; ASIC mining infrastructure is not an automatic substitute for GPU infrastructure.

The decision is a comparison of what you sell, who pays you, how utilization is created, and which risks you retain. The framework below separates those questions so you can evaluate a specific site rather than rely on a generic industry verdict.

Start with what the data center is selling

Bitcoin self-mining

A self-miner owns or leases ASIC (application-specific integrated circuit) machines and contributes their hash power to the Bitcoin network, commonly through a mining pool. The operator receives a share of block rewards and transaction fees after pool fees. Greenidge Generation Holdings describes pooled rewards as a pro-rata allocation based on contributed hashrate, less the pool’s fee. Your revenue therefore follows Bitcoin’s market price, network conditions, machine availability, and the amount of hash power you keep online.

You are selling no service to an outside compute customer. You are operating a production fleet for your own account, while buying electricity, space, connectivity, repairs, and operating labor.

Third-party Bitcoin mining hosting

A mining host sells infrastructure and operating services to owners of mining equipment. A typical scope can include power delivery, deployment, monitoring, troubleshooting, optimization, maintenance, repairs, and related site infrastructure. Core Scientific describes hosted-mining revenue as electricity-based consumption contracts combined with these operating services.

The host can earn service and power-related revenue without taking the customer’s Bitcoin price exposure in the same way a self-miner does. It still carries substantial risk: power costs, equipment and customer concentration, uptime obligations, contract terms, collections, and the cost of maintaining the facility.

AI and high-performance-computing hosting

AI/HPC hosting sells customer-facing GPU compute and data-center services. Depending on the offering, that can include GPU-based colocation, cloud capacity, connectivity, facilities operation, physical security, and support for machine-learning or other high-performance workloads.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The payer is a customer with a workload and a contract, not the Bitcoin protocol. Revenue depends on signed demand, prices, committed capacity, actual utilization, service performance, and the cost of powering and operating the equipment. A facility can have abundant electricity and still fail economically if GPUs sit idle or if the site cannot meet the customer’s reliability and networking requirements.

A hybrid platform

A hybrid operator may keep mining in one building or power block while developing AI/HPC capacity elsewhere, or phase capacity from one use to the other. Company filings from MARA Holdings and Core Scientific show operators pursuing combinations of mining, power, AI, and HPC. Those examples demonstrate that diversification is possible; they do not establish that a hybrid portfolio earns a superior return at every site.

Compare the business models on the decisions that matter

Decision axis Bitcoin self-mining AI/HPC hosting What to verify
Revenue source Bitcoin rewards and transaction fees, often distributed through a pool Customer fees for GPU hosting, colocation, cloud, connectivity, and facility services Who pays, what is metered, and when cash is collected
Revenue variability Bitcoin price, network difficulty and hashrate, reward and fee levels, machine efficiency, uptime, and power cost Customer demand, pricing, contract duration, utilization, service levels, and renewals Which assumptions can move monthly revenue and how quickly
Hardware Specialized ASIC miners GPU servers plus networking, storage, racks, and data-center systems Procurement lead times, refresh cycles, spares, and resale or redeployment options
Power profile Large continuous loads that may be curtailed when prices rise or supply is constrained High, dependable power for contracted workloads; curtailment rights must be agreed with customers Delivered price, interconnection, reliability, demand charges, and contractual flexibility
Facility readiness Mining-oriented electrical distribution, airflow or immersion systems, and simpler network needs Higher-density cooling, redundant distribution, networking, security, monitoring, and customer access controls Engineering scope and the cost and schedule of conversion
Customer exposure None in a self-mining model; a host has mining-equipment customers Direct dependence on customer concentration, credit, workload behavior, and service expectations Counterparty quality, termination rights, minimum commitments, and concentration limits
Capital allocation ASIC fleet, transformers, containers or buildings, repairs, and working capital GPUs, servers, high-capacity cooling, networking, power upgrades, and operating systems Total installed cost, financing terms, utilization ramp, and replacement reserves
Flexibility Machines can generally be switched off or curtailed when economics deteriorate Customer contracts may require continuous availability and defined service levels Whether load can actually be interrupted without penalties

Neither column is automatically stable or guaranteed. The right choice is the one whose revenue and operating assumptions you can verify for your site.

What drives Bitcoin self-mining economics

Power is the first screening test

Calculate the delivered, all-in electricity cost for each site and time period, not just the headline tariff. Include energy, transmission or demand charges, taxes, losses, and any fees tied to curtailment or interconnection. Then model the cost per machine at its actual efficiency and expected uptime.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

MARA Holdings’ 2025 Form 10-K illustrates why this matters without creating a universal benchmark: energy cost represented 38.5% of its owned mining revenues in 2025, compared with 40.8% in 2024. The same filing reported an average direct energy price of $0.04 per kilowatt-hour for its owned facilities in both 2025 and 2024. Those are company- and site-specific figures, not a target margin or industry average for your project.

Hash power becomes pool revenue

After installation, configure each ASIC, connect it to a pool, and monitor accepted shares, rejected shares, temperature, fan or pump status, and downtime. A pool aggregates miners and allocates rewards according to contributed hashrate, less its fee. Your model should therefore use expected hashrate and uptime rather than the machine’s nameplate maximum alone.

Model the variables you do not control

A useful self-mining model has separate inputs for Bitcoin price, network difficulty or total hashrate, block-reward and transaction-fee assumptions, pool fees, ASIC efficiency, uptime, repair losses, and electricity. Run a base case, an adverse case with lower coin revenue and higher power costs, and an outage case. Keep the assumptions visible so a change in any one of them updates cash flow, payback, and break-even power price.

Curtailment can protect the fleet, but costs revenue

MARA describes curtailing mining when electricity prices rise or power is constrained. Curtailment reduces energy spending and may support grid or power-market arrangements, but it also removes potential mining revenue during the interruption. Confirm the site’s contractual right to curtail, the notice period, any penalties, and whether the grid operator can require an outage.

What a third-party mining host must deliver

Price the service, not just the electrons

A host’s commercial offer should identify the electricity measurement point, pass-through or fixed components, service fees, deployment charges, maintenance scope, and treatment of failed or idle machines. Customers will compare your total cost and uptime with alternative sites, so vague “all-in” pricing can hide margin risk.

Operate a support system

Hosting requires procedures for receiving equipment, serial-number control, rack or container placement, firmware and configuration management, remote monitoring, failed-unit swaps, spare parts, and customer reporting. Define who authorizes repairs, who pays for parts, and how quickly a failed machine is returned to service.

Manage concentration and contract risk

A large customer can fill a site quickly while creating a single point of failure for revenue. Review minimum power commitments, payment security, termination and relocation rights, force-majeure language, insurance, and rules for abandoned or unpaid equipment. Hosting shifts some Bitcoin-market exposure to the customer, but it does not make the host risk-free.

What AI/HPC hosting adds

Customer demand must precede hardware orders

AI/HPC capacity is valuable only when a customer workload uses it. Obtain evidence of demand before committing to GPUs: a signed contract, a reservation with enforceable terms, or a qualified pipeline with a realistic conversion path. Ask whether the customer needs training, inference, rendering, simulation, or another workload, because each can have different GPU, memory, storage, networking, and latency requirements.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reliability becomes part of the product

Customers may expect redundant power paths, resilient cooling, predictable network performance, physical security, incident response, and documented maintenance windows. Specify service-level objectives, measurement methods, credits, escalation procedures, and permitted maintenance in the contract. Do not assume that a mining site’s ability to switch off machines satisfies an AI customer’s availability requirement.

Utilization and pricing determine returns

Model GPU utilization by month, not only the installed fleet. Separate committed capacity from on-demand capacity, and include ramp time, customer onboarding, support labor, software, networking, and replacement or refresh reserves. MARA’s 2025 filing states that the profitability of potential inference infrastructure depends on demand, pricing, utilization, reliable cost-effective energy, compute efficiency, and capital deployment. Those variables should appear as explicit lines in your model.

Power quality and cooling are engineering constraints

GPU racks can impose different density, heat-rejection, water, airflow, and electrical-distribution requirements than ASIC containers. Confirm voltage, transformer capacity, busway or rack distribution, cooling method, water availability where relevant, fire protection, and monitoring. A favorable electricity price does not prove that the building can support the required rack density.

Can an existing mining site host GPUs?

Sometimes, but conversion is a project rather than a hardware swap. Core Scientific reported construction, refurbishment, reallocation, and conversion work at facilities supporting AI-related workloads. Its 2024 Form 10-K reported an average hourly operating power demand of 572 MW for the year ended December 31, 2024, contracted power capacity of 1,317 MW as of December 31, 2024, and 784 MW of operational capacity supporting existing and planned HPC and mining operations at that date. These are company-specific historical figures, not a template for another site.

Assessment area Mining-oriented question AI/HPC conversion question
Electrical system Can the service support the ASIC fleet and planned curtailment? Can transformers, switchgear, distribution, and redundancy support GPU density and customer service levels?
Cooling Are the existing airflow, immersion, or container systems adequate for ASIC heat? What cooling architecture, heat-rejection capacity, water systems, controls, and redundancy are required for the GPU design?
Network Is low-bandwidth pool connectivity sufficient? Can the site provide the bandwidth, latency, east-west traffic, and carrier diversity required by customer workloads?
Building and safety Do containers, buildings, fire systems, and access controls meet mining operations needs? Are floor loading, fire suppression, security zones, maintenance access, and customer audit requirements satisfied?
Schedule and cost How quickly can ASIC capacity be energized? What construction, permitting, procurement, commissioning, and outage work is needed before revenue starts?

Build comparable financial models

Self-mining model

Estimate coin revenue from expected hashrate, pool allocation, uptime, and the modeled Bitcoin reward and fee environment. Subtract electricity, pool fees, repairs, labor, networking, insurance, site overhead, financing, and taxes. Test the break-even electricity price and the number of hours the fleet can be curtailed before fixed costs overwhelm the benefit.

Mining-hosting model

Forecast contracted power, customer equipment occupancy, energy pass-through, service fees, support costs, bad debt, spare capacity, and site overhead. Show the margin if customers run at lower utilization or remove machines early. Include the capital required to make the site dependable for someone else’s equipment.

AI/HPC-hosting model

Separate GPU and facility capital, financing, installation, software, support, energy, cooling, networking, staffing, insurance, and refresh reserves. Apply utilization to each capacity tier and model customer ramp, churn, price changes, service credits, and downtime. A high theoretical rate per GPU does not compensate for a low utilization rate or an underbuilt power and cooling system.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use risk-adjusted comparisons

Compare net present value, payback, cash-on-cash return, and downside liquidity under the same financing and tax assumptions. Then add qualitative risk: customer concentration, equipment obsolescence, contract enforceability, construction uncertainty, and the ability to redeploy capacity. Do not transfer MARA’s energy ratio or any other company statistic directly into your spreadsheet without matching its definitions and site conditions.

A step-by-step choice framework

  1. Document the site. Verify interconnection rights, available and contracted megawatts, delivered energy price by interval, reliability history, curtailment rights, land, buildings, fiber, water, permits, and expansion schedule.
  2. Define the product. Decide whether you will own ASICs, host customer miners, sell dedicated GPUs, provide shared cloud capacity, or offer a combination. Write the service boundary and the party responsible for every major cost.
  3. Prove demand. For AI/HPC, obtain customer requirements and commercial evidence before ordering GPUs. For mining hosting, identify target customers, expected equipment arrivals, credit quality, and minimum commitments.
  4. Engineer the facility. Have qualified engineers validate electrical distribution, cooling, network capacity, fire protection, security, controls, and construction scope for the chosen workload. Treat GPU conversion as a new design, not an equipment substitution.
  5. Model the operating cases. Use explicit assumptions for Bitcoin price, network difficulty, rewards, fees, ASIC efficiency, uptime, power, GPU utilization, customer pricing, service levels, and capital timing. Run adverse and outage scenarios.
  6. Check contracts and flexibility. Match utility obligations, customer availability promises, curtailment provisions, equipment ownership, insurance, liability, termination, and payment security. Do not promise interruptibility that a customer contract forbids.
  7. Stage the investment. Consider a small pilot, one power block, or a limited customer deployment before committing the entire site. Set go/no-go gates tied to commissioning results, signed demand, and achieved utilization.
  8. Choose the portfolio. Select self-mining, hosting, or a hybrid only after comparing risk-adjusted returns and the opportunity cost of assigning each megawatt to the alternatives.

When each model is a better fit

Site or operator profile Likely starting point Conditions that could change the answer
Power-rich site with low delivered cost, limited customer access, and strong operations expertise Self-mining or mining hosting Weak curtailment rights, expensive interconnection upgrades, or inability to finance ASICs
Metro facility with diverse fiber, robust cooling, security, and identifiable enterprise or AI demand AI/HPC hosting No signed demand, inadequate utility reliability, or construction costs that erase service margins
Existing mining campus near available power with buildings that can be redesigned Phased evaluation of mining plus AI/HPC Engineering study shows conversion cost, schedule, or water and cooling needs are impractical
Investor seeking predictable contracted cash flow rather than direct Bitcoin exposure Contracted hosting, subject to customer credit and utilization Contracts lack minimum commitments, payment security, or enforceable service economics

These are screening profiles, not recommendations. Site facts and signed contracts should decide the allocation.

How to design a defensible hybrid

Separate capacity where possible

Give mining and AI/HPC distinct electrical and cooling zones, metering, operating procedures, and financial accounts. Physical separation makes it easier to honor customer service levels while curtailing mining load.

Phase conversion instead of assuming interchangeability

Reserve a defined power block for ASICs, complete an engineering and customer-validation phase for GPUs, and expand only after the first AI/HPC block meets commissioning and utilization gates. Account for the revenue forgone when a megawatt moves from mining to construction or customer service.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Set governance rules

Define who decides when to curtail mining, how customer commitments rank against spot opportunities, how shared staff and infrastructure are allocated, and what utilization or margin threshold triggers another conversion phase. Review the rules whenever power prices, customer contracts, or network conditions change.

Common failure modes and fixes

  • Assuming cheap power equals a ready AI site. Fix: complete electrical, thermal, network, safety, and construction assessments before ordering GPUs.
  • Using a company’s mining ratio as your benchmark. Fix: keep MARA’s 38.5% and 40.8% figures tied to its owned revenues and reporting years; calculate your own site economics.
  • Buying hardware before proving utilization. Fix: secure demand evidence, define workload requirements, and stage procurement.
  • Treating hosting as risk-free. Fix: underwrite customer credit, concentration, payment security, equipment handling, uptime, and repair obligations.
  • Promising AI customers mining-style curtailment. Fix: put interruption rights, notice, service levels, and credits in the contract, then operate within them.
  • Ignoring opportunity cost in a hybrid. Fix: compare the return from each use of the same megawatt, including conversion downtime and stranded equipment.
  • Underestimating operations. Fix: budget monitoring, spares, technicians, security, incident response, reporting, and compliance before launch.

Metrics to monitor after launch

Model Operating metrics Why they matter
Self-mining Hashrate, accepted and rejected shares, joules per terahash, uptime, energy cost, curtailment hours, repairs, and realized coin revenue Shows whether the fleet is converting power and capital into expected mining output
Mining hosting Contracted and occupied megawatts, customer payment status, machine uptime, support tickets, repair turnaround, energy margin, and concentration Shows service quality and whether contracted revenue covers operating obligations
AI/HPC hosting Committed and billable GPU hours, utilization, power usage effectiveness, availability, network performance, support response, service credits, and customer concentration Shows whether installed capacity is producing contracted revenue at the promised quality
Hybrid portfolio Margin per available megawatt by use, conversion downtime, curtailment value, shared-cost allocation, and capacity reserved for contracts Shows whether diversification improves resilience without obscuring weaker economics

Final decision rule

Select Bitcoin self-mining when your advantage is low-cost, controllable power and you are prepared for volatile protocol and market economics. Select AI/HPC hosting when your advantage is customer demand, reliable infrastructure, and the ability to operate a service with contractual obligations. Select both only when separate capacity, engineering feasibility, financing, and credible demand support both cases. A disciplined site-level model is more reliable than a headline comparison or another operator’s reported ratio.
