For a production-style private replacement, pair an open-weight model with an inference server. vLLM is the strongest first choice when existing OpenAI SDK integrations must keep working; Ollama is the simplest route to a local API; and a client layer such as Hugging Face InferenceClient can let you change local backends without rewriting application code. OpenAI’s gpt-oss-20b and gpt-oss-120b provide open-weight reasoning models that can run on infrastructure you control or in a private cloud, rather than through the OpenAI API.

The short answer: choose a stack, not a single product

A private alternative to a closed AI API has two separate parts:

As an Amazon Associate I earn from qualifying purchases.

  • Model weights: the language model that performs generation and reasoning.
  • Inference server: the software that loads those weights, manages GPU memory and requests, and exposes an API to your applications.

OpenAI’s documentation lists gpt-oss-20b and gpt-oss-120b as open-weight reasoning models that can run on customer-controlled infrastructure or in a private cloud. The same documentation identifies vLLM, Ollama and llama.cpp as compatible runtimes. The models are not delivered through the OpenAI API, so hosting them yourself is what keeps prompts and outputs inside your chosen environment.

For an existing application built around OpenAI-compatible SDK calls, vLLM is the clearest production starting point. Its quickstart describes the server as a “drop-in replacement for applications using OpenAI API.” Ollama is easier for a single developer or small local deployment, while Hugging Face’s client layer can provide a stable calling interface across several local servers.

What “private” changes in the architecture

Inference stays under your control

With a hosted closed API, the provider operates the model service and controls the network boundary, logging defaults, upgrades and capacity. With self-hosting, requests travel to infrastructure your organization controls: a workstation, an internal GPU server, a private cloud network or another isolated environment. That can support residency requirements and reduce the number of external processors handling sensitive prompts.

Control is not the same as automatic security. Your team becomes responsible for network exposure, identity and authentication, model and runtime patching, logs, access reviews, backups, capacity planning and incident response. A private deployment that is reachable from an unprotected public interface can be less secure than a well-managed hosted service.

Separate the model from the serving layer

Keeping these layers independent makes migration easier. You can evaluate several models behind one API contract, or move from a laptop runtime to a GPU-oriented server without changing every application. It also lets you tune serving characteristics—batching, concurrency, quantization and monitoring—without retraining the model.

Open-weight model choices

gpt-oss-20b and gpt-oss-120b

The model card describes the gpt-oss family as text-only reasoning models designed for instruction following, tool use and agentic workflows. OpenAI lists two sizes: gpt-oss-20b and gpt-oss-120b. Their weights use the Apache 2.0 license, subject to the stated usage policy. They are open-weight models, not models served through the OpenAI API.

The larger model is intended for substantially more capable workloads but requires more memory and operational capacity. OpenAI reports that gpt-oss-120b can run efficiently on a single 80 GB GPU under the deployment conditions described in its 2025 launch article, Introducing gpt-oss. Treat that figure as a reference point rather than a universal hardware guarantee: available memory also depends on precision, quantization, context length, framework overhead and the number of simultaneous requests.

How to select a model size

  • Use the smaller model when: your workload prioritizes lower memory use, faster startup or more concurrent sessions, and its quality meets your evaluations.
  • Use the larger model when: difficult reasoning, tool use or agentic behavior justifies the additional GPU capacity and latency.
  • Benchmark your own prompts: model quality and throughput vary by task. Test representative conversations, tool calls, maximum context and failure cases before committing to a production size.

Context requirements matter independently of the model’s parameter count. Long prompts and retrieved documents occupy memory during inference; higher concurrency multiplies that demand. A model that fits for one short request may not fit when several users send long contexts at once.

Serving and client options compared

Option Primary role API compatibility Best fit Important trade-off
gpt-oss-20b / gpt-oss-120b Open-weight reasoning models Compatible with vLLM, Ollama and llama.cpp Private instruction-following, tool-use and agentic workloads You must supply hardware, serving, security and operations
vLLM Open-source inference engine and API server OpenAI-compatible endpoint described as a drop-in replacement Production-style migration and multi-user serving Requires deliberate isolation, authentication, monitoring and capacity management
Ollama Local model runtime and API path Named as a compatible runtime for gpt-oss Beginner-friendly local development and small deployments Validate concurrency, authentication and observability before sharing it as a service
Hugging Face InferenceClient Client abstraction Can call OpenAI-compatible local servers Keeping application code stable while changing backends It does not replace the server, model or security controls

Why vLLM is the production default

vLLM combines an inference engine with an HTTP API server that follows the OpenAI API shape. That allows an application already using familiar chat or completion request structures to point at a privately operated endpoint with fewer integration changes. The project’s stable documentation lists quantization support and more than 200 Hugging Face model architectures, which gives teams room to evaluate models beyond a single family.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Compatibility is an interface promise, not a guarantee that every hosted feature behaves identically. Validate streaming, tool calls, structured output, token limits, error formats and usage accounting against your application’s actual SDK version. Keep a small compatibility test suite so runtime upgrades do not silently change behavior.

Use vLLM behind a private boundary

vLLM’s security guidance warns that services should be isolated to private networks and documents API-key protection for HTTP endpoints. Put the server on an internal network or private subnet, restrict inbound traffic to approved application identities, and terminate transport encryption at a trusted proxy when clients cross network segments.

  • Do not expose an unauthenticated inference port to the public internet.
  • Issue separate credentials for applications, operators and automated jobs.
  • Limit credentials by environment and rotate them when staff, workloads or hosts change.
  • Log request metadata needed for operations without retaining sensitive prompt content by default.
  • Monitor queue depth, latency, GPU memory, error rates and restart events.

When Ollama is the better starting point

Ollama is the simplest local path named in OpenAI’s gpt-oss deployment guidance. It is well suited to a developer who wants to run a model on one workstation, prototype an internal assistant or validate prompts before building a shared service. Its value is reduced setup friction, not an automatic production architecture.

Before using an Ollama endpoint for multiple users, test the conditions that often expose the difference between a local runtime and a service platform:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Concurrency: measure behavior when requests overlap rather than relying on single-user latency.
  • Authentication: verify that only approved clients can reach the endpoint.
  • Observability: capture health, resource use, queueing and failures in the tools your operations team already uses.
  • Lifecycle: define how models and the runtime are patched, rolled back and removed.

If those controls become difficult to add, move the model behind a serving layer designed for your shared-service requirements instead of treating a developer-oriented endpoint as finished infrastructure.

Use a client abstraction to preserve application portability

Hugging Face’s InferenceClient documentation describes calling local llama.cpp, vLLM, LiteLLM, TGI and MLX servers through an OpenAI-compatible API. A client abstraction gives your application one place for endpoint configuration, retries and request construction while the serving backend changes underneath.

This pattern is useful when teams expect to compare runtimes or operate different hardware tiers. Keep backend-specific features behind an adapter, record the model and runtime version with each evaluation, and avoid assuming that a capability exposed by one server exists on every other server.

Hardware, quantization and capacity planning

Memory is more than model weights

Parameter size is only the first memory calculation. The server also needs space for the runtime, attention and key-value caches, temporary buffers and scheduling overhead. Longer context windows increase cache use; simultaneous requests multiply it. Leave headroom for the operating system, monitoring agents and recovery operations.

Quantization can reduce memory requirements by storing weights at lower precision. vLLM documents quantization support, but the available methods and quality trade-offs depend on the model and hardware. Test answer quality, tool-call reliability and latency after quantization rather than assuming that a smaller footprint is free.

Interpreting the 80 GB reference

OpenAI’s reported single-80-GB-GPU figure for gpt-oss-120b is tied to its stated deployment conditions. It does not establish a minimum for every precision, context length or concurrency target. Plan separate capacity tests for:

  1. A single short request, to confirm that the model loads.
  2. Your maximum normal context, including retrieved text or tool results.
  3. Expected peak concurrent requests.
  4. Failure and restart behavior when memory is exhausted.

Throughput versus latency

Interactive assistants usually prioritize time to first token and predictable response time. Batch processing and agent pipelines may prioritize total tokens per second. Increasing concurrency can improve aggregate throughput while making individual requests wait longer. Choose a target for each workload, then tune batching and replica counts against measured traffic rather than a single headline benchmark.

Security and data-governance checklist

Self-hosting moves responsibility from a provider contract to your engineering and security processes. Before production, document:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Residency: the physical and cloud regions where prompts, outputs, logs and backups can exist.
  • Network path: which subnets, proxies and service identities can reach the inference server.
  • Authentication: how API keys or other credentials are issued, stored, rotated and revoked.
  • Authorization: which teams can select models, change system prompts or access logs.
  • Retention: what request data is logged, for how long and under which deletion process.
  • Supply chain: where model files and runtime packages come from and how integrity is checked.
  • Patching: who updates the server, operating system, GPU drivers and dependencies, and how updates are rolled back.
  • Incident response: how you disable a compromised endpoint, preserve evidence and restore service.

Model weights can be private while telemetry, crash dumps or reverse-proxy logs still leave the boundary. Review every component that can see prompts, outputs or identifiers.

Licensing and usage obligations

gpt-oss-20b and gpt-oss-120b use the Apache 2.0 license subject to the stated usage policy. Apache 2.0 generally provides broad rights to use, modify and redistribute covered software and materials, but your legal team should review the exact model license, policy text, notices and any other dependencies in your deployment.

Track the model version, downloaded artifacts, runtime version and configuration used in each environment. A license decision made for model weights does not automatically cover the inference server, client libraries, operating-system packages or datasets used in fine-tuning and evaluation.

A practical migration path from a closed API

  1. Inventory current behavior. List every endpoint, model name, request field, streaming mode, tool call, structured-output requirement, timeout and retry policy in your application.
  2. Classify data. Mark which prompts and outputs contain personal, confidential or regulated information, and define the boundary they must not cross.
  3. Choose a pilot model. Evaluate gpt-oss-20b and gpt-oss-120b against representative tasks, including difficult reasoning and tool-use cases.
  4. Select the serving layer. Start with vLLM when you need a production-style OpenAI-compatible endpoint; use Ollama for a local proof of concept; use a client abstraction when backend portability is a priority.
  5. Build a private endpoint. Place the server on an isolated network, configure authentication, and make the endpoint reachable only by approved application identities.
  6. Run compatibility tests. Compare token limits, streaming, tool calls, structured responses, error handling and timeout behavior with your existing integration.
  7. Measure capacity. Test context lengths, quantization choices, concurrency, queueing, GPU memory and restart recovery under realistic traffic.
  8. Shadow or canary traffic. Send a controlled sample, inspect quality and safety outcomes, and retain a rollback path to the previous service until acceptance criteria are met.
  9. Operationalize the service. Add dashboards, alerts, patch windows, credential rotation, model provenance records and an incident runbook before broad rollout.

Common failure modes and fixes

Symptom Likely cause Practical response
The model loads for one request but fails under load Context and key-value cache usage leave too little memory for concurrent requests Reduce concurrent limits or context size, test quantization, and add GPU capacity based on measured demand
Clients receive connection or authorization errors Endpoint, proxy or API-key configuration does not match the client Verify the private network route, credential scope, proxy headers and the exact OpenAI-compatible path expected by the SDK
Responses differ from the hosted integration Model, system prompt, sampling defaults or tool-call implementation changed Pin the model and runtime, capture request settings, and run side-by-side evaluation on representative prompts
Latency rises sharply at peak time Queueing or batching is trading individual latency for aggregate throughput Define separate latency and throughput targets, then tune concurrency and capacity against those targets
Sensitive text appears in operational systems Reverse proxies, application logs or crash reports retain request bodies Minimize payload logging, restrict access, set retention limits and test deletion procedures
Updates introduce regressions Runtime, driver or model changes were deployed without a compatibility test Pin versions, stage updates, run the test suite, and keep a rollback artifact

Which stack fits your workload?

Individual developer or offline prototype

Use Ollama with a suitable gpt-oss model when the priority is getting a local API running quickly. Keep data on the workstation, avoid exposing the service beyond trusted processes, and treat the setup as a development environment until authentication and monitoring are in place.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Internal team service with existing SDK integrations

Use vLLM as the serving layer and place it behind an internal gateway. Preserve the application’s OpenAI-compatible request shape, then validate every feature your clients use. Add quotas and per-application credentials so one workload cannot consume all available capacity.

Several models or changing hardware

Use vLLM or another compatible local server behind a client abstraction. Hugging Face InferenceClient can call several OpenAI-compatible backends, including llama.cpp, vLLM, LiteLLM, TGI and MLX. Keep model selection in configuration and maintain evaluation results for each backend.

High-assurance private deployment

Choose the runtime that your team can patch, monitor and audit reliably. Enforce network isolation, identity-based access, controlled model imports, minimized logs and a tested incident process. The model’s license and capabilities matter, but operational control determines whether the deployment is actually private.

Final decision framework

Choose vLLM when OpenAI-compatible production serving, concurrency and broad model support are central requirements. Choose Ollama when a developer-friendly local runtime is the fastest way to prove the workload. Choose gpt-oss-20b or gpt-oss-120b according to measured quality, memory and concurrency needs—not parameter count alone. Add Hugging Face InferenceClient when keeping application code independent of a particular local server has strategic value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

In every case, the private outcome comes from the whole stack: model weights, server, network boundary, authentication, logging policy, hardware plan and ongoing operations. Self-hosting can provide data residency and control, but it also makes your organization accountable for every one of those controls.
