For most production voice agents, the strongest alternative to a monolithic native-audio model is a streaming STT → agent/LLM → TTS cascade. It exposes transcripts and tool calls, lets you replace each component, and can deliver audio faster when every stage streams. Choose a native speech-to-speech model when the shortest integration path and full-duplex behavior matter more than inspecting intermediate state. Choose a managed speech layer when you want to keep your own LLM and business logic while outsourcing turn-taking, interruption handling, and speech transport.
What you can use instead of a native audio model
A native audio model accepts speech, performs reasoning, and returns speech in one session. The alternatives separate some or all of those responsibilities. That separation changes latency, observability, vendor lock-in, and the amount of application code you must operate.

Native speech-to-speech
A single multimodal model handles audio input, reasoning, tool use, and audio output. OpenAI describes its Realtime API in this category: speech, reasoning, and tools run in one session. This design can support natural full-duplex exchanges and minimizes orchestration code. The trade-off is less visibility into intermediate transcripts, prompts, and decisions, and fewer opportunities to substitute an individual component.

- Best fit: a short path to a conversational prototype, or a production agent where seamless turn-taking is more important than component-level control.
- Main risk: debugging a bad answer or pronunciation problem is harder when recognition, reasoning, and synthesis are coupled.
Streaming STT → agent/LLM → TTS cascade
The cascade streams audio into speech-to-text (STT), sends partial or final text to an LLM or agent workflow, and streams generated text into text-to-speech (TTS). OpenAI recommends this path when you need to inspect or transform text between speech recognition, the agent, and speech generation. Each stage can be logged, tested, scaled, or replaced independently.

- Best fit: tool-heavy agents, regulated workflows that require transcripts, deterministic routing, and teams that expect to change models independently.
- Main risk: you must coordinate buffering, turn detection, cancellation, retries, and audio format conversion across multiple services.
Managed speech layer with your own LLM
A managed speech layer captures and transcribes audio, sends the transcript to your server, accepts streamed text from your chosen LLM, and synthesizes the reply. ElevenLabs calls this product Speech Engine. Its SDK manages the connection lifecycle, turn-taking, and interruption detection while your server retains the conversation logic and model routing.
- Best fit: teams that already own an LLM, retrieval system, or business workflow but do not want to implement low-level speech session management.
- Main risk: you still depend on the speech provider’s transport and session semantics, so verify cancellation, retention, and regional behavior before committing.
Architecture comparison
| Architecture | What you control | What the provider manages | Typical reason to choose it |
|---|---|---|---|
| Native speech-to-speech | Session instructions, tools, and application state | Recognition, reasoning, synthesis, and often turn handling | Fastest integration and full-duplex interaction |
| Streaming cascade | STT, prompts, agent logic, tools, TTS, and routing | Only the components you select as hosted services | Inspectability, substitution, deterministic workflows, and independent scaling |
| Managed speech layer plus your LLM | LLM, business rules, tools, and server-side state | Audio capture, transcription, streaming, turn-taking, interruptions, and synthesis | Keep your model while reducing realtime media plumbing |
| Open or self-hosted components | Models, data path, infrastructure, and release schedule | Only infrastructure you elect to outsource | Data locality and customization when GPU capacity and operations are available |
Why a streamed cascade can respond faster
“Realtime” is an end-to-end property, not a label attached to one model. The useful target is the moment the user hears the first intelligible audio after finishing a phrase. Streaming lets STT emit text before the speaker has stopped completely, lets the agent begin work as soon as enough text is available, and lets TTS synthesize and transmit the first audio chunk without waiting for the entire answer.
A 2026 tutorial reported approximately 13 seconds to first audio for Qwen2.5-Omni in its tested setup. The same tutorial measured a cascaded stack—Deepgram streaming STT, a vLLM-served LLM with function calling, and ElevenLabs streaming TTS—at 947 milliseconds P50 and 729 milliseconds in its best case. Those numbers describe that tutorial’s hardware, prompts, network path, audio format, and implementation; they are not universal benchmarks or guarantees.

Provider alternatives and what each is good at
OpenAI: separate TTS or a complete Realtime session
OpenAI’s Audio API includes a GPT-4o mini TTS endpoint with realtime chunked streaming. The 2026 documentation lists 13 built-in voices and says they are currently optimized for English; it recommends marin or cedar for the best quality. Delivery instructions can control aspects such as speaking style, and streaming allows playback before the full response is synthesized. OpenAI positions TTS-1 as lower latency than TTS-1 HD.
Use the chained voice pattern when your application needs the transcript, text transformation, or a replaceable STT/LLM/TTS stage. Use Realtime when a single-session speech, reasoning, and tool loop is preferable and opaque intermediate state is acceptable. The two choices are architectural, not merely different voice selections.
Google: native Live audio, TTS, and transcription in one catalog
Google’s 2026 model catalog lists Gemini 2.5 Flash Live as optimized for realtime conversational agents with sub-second bidirectional native-audio streaming. It also lists Gemini 3.8 Live and an extended-thinking variant for applications that need different reasoning behavior.
For a cascade, the catalog lists Gemini 3.8 Flash TTS for studio-grade fidelity and regional dialects across 130 languages, and Gemini 3.8 Flash-Lite TTS for high-throughput production across 101 languages. Gemini 3.5 Transcribe adds diarization, word timestamps, and custom-vocabulary biasing. Confirm the exact model and region available to your account before designing around a language or feature; catalog availability can change.

ElevenLabs: expressive voices and a bring-your-own-LLM engine
Eleven v4 is documented with support for more than 90 languages and multi-speaker dialogue. Eleven v4 Turbo is listed at about 100 milliseconds median inference latency, while Flash v2.5 is listed at about 75 milliseconds median latency, supports 32 languages, and is positioned as the lower-cost option. These are vendor figures; measure first-byte and full-turn latency from your own region, codec, and network.
Speech Engine is the clearest option when you want to keep your own LLM while outsourcing speech orchestration. It uses WebSockets, streams responses, supports interruption cancellation, and supports conversations up to 40 minutes, with a 10-minute default. The service receives transcripts from the speech session and accepts streamed text from your server, so your application can continue to own routing, retrieval, and tool policy.
Open and self-hosted combinations
A self-hosted or hybrid stack can combine a streaming STT service, an LLM served through vLLM, and a hosted or self-hosted TTS engine. The tutorial’s Deepgram–vLLM–ElevenLabs example demonstrates the pattern rather than defining a required vendor set. This route is attractive when data locality, model customization, or predictable infrastructure control outweighs managed-service convenience. Validate GPU memory, concurrent-stream capacity, autoscaling behavior, and real end-to-end latency before moving user traffic.

- Solid Construction--Adopting premium metal pipe and heavy-duty ABS stand to make sure that you will be satisfied with our computer mic quality
- Define the audio contract. Select one input codec, sample rate, channel count, and frame size for the client-to-server path. Document the output format your playback client accepts. Avoid repeated resampling between vendors.
- Open a bidirectional session. Use the transport required by your speech services, commonly WebSocket or another low-overhead streaming channel. Authenticate the session, attach a request or conversation identifier, and record the selected region.
- Stream microphone frames to STT. Send small, regular frames rather than waiting for a complete utterance. Preserve both interim and final transcript events, with timestamps if the STT service provides them.
- Implement turn detection. Combine provider voice-activity events with application rules for silence, maximum turn length, and explicit push-to-talk if your product needs predictable boundaries. Do not submit every interim token as a new agent request.
- Start the agent on a usable transcript. On a final segment—or an interim segment that passes your confidence and stability rule—invoke the LLM or workflow. Include conversation state, tool definitions, and any relevant transcript timestamps.
- Stream text into TTS. Feed sentence-sized or otherwise stable text chunks to TTS. Preserve punctuation and prosody cues, but do not hold the entire answer merely to improve formatting.
- Play audio as chunks arrive. Keep a small jitter buffer so normal packet variation does not create clicks or gaps. Expose playback state to the interruption handler.
- Handle barge-in immediately. When the user starts speaking during playback, stop or fade queued audio, cancel the TTS request, and cancel the LLM generation if the response is no longer relevant. Keep the user’s new transcript associated with the same conversation turn.
- Commit state only once. Mark a turn complete after the final transcript and the agent result are known. If a stream disconnects, retry idempotently or resume from the last committed event instead of duplicating a tool call.
- Instrument every boundary. Emit timestamps for first input frame, first stable transcript, agent start, first output token, TTS request, first audio byte, playback start, interruption, and final audio. Store correlation IDs rather than relying on wall-clock logs from separate services.
Choosing an architecture by product requirement
| Requirement | Most suitable starting point | Reason |
|---|---|---|
| Prototype a natural conversation quickly | Native speech-to-speech | One session minimizes orchestration code |
| Inspect every transcript and tool decision | Streaming cascade | Each stage produces an observable artifact |
| Swap STT or TTS without rewriting the agent | Streaming cascade | Components have explicit interfaces |
| Keep a proprietary LLM and routing policy | Managed speech layer | Speech transport and turn management are delegated while application logic stays on your server |
| Strict data locality or custom model weights | Open/self-hosted components | You control where inference and audio processing occur, subject to your infrastructure capacity |
| Frequent user interruption and overlapping speech | Native audio or a managed layer with cancellation | Both can reduce the amount of interruption plumbing you must implement; verify actual cancellation behavior |
How to benchmark candidates fairly
Do not compare one provider’s first-byte number with another provider’s full-turn number. Run every candidate with the same input recordings, codec, sample rate, turn detector, prompt, tool set, model temperature or equivalent controls, and network region.
Latency measurements
- Time to first transcript: from the first captured frame to the first stable text event.
- Time to first audio: from the end of the user’s turn—or your defined turn boundary—to the first playable output byte.
- Total turn latency: from turn end until the response is complete.
- Interruption cancellation time: from detected barge-in to silence or confirmed cancellation of queued output.
- Tail latency: report P50, P95, and worst observed values; a fast median can hide unacceptable long pauses.
Quality and reliability measurements
- Transcription error on your accents, code-switching, names, and background noise.
- Tool-call accuracy, argument validity, and duplicate-call rate after retries.
- Pronunciation of domain terms, voice naturalness, pacing, and emotional appropriateness, judged by human listeners as well as automated scores. OpenAI’s guide specifically recommends combining automated evaluation with human listening.
- Disconnect recovery, session expiration, malformed audio handling, and behavior when a provider returns partial results.
- Concurrent streams, CPU/GPU utilization, bandwidth, and total cost at the traffic level you expect. A per-character or per-minute quote is not a complete operating-cost model until retries, idle sessions, storage, and your own compute are included.
Common failure modes and practical fixes
Audio starts late even though each API is “streaming”
Look for hidden serialization: waiting for a final transcript, buffering the entire LLM response, or sending one large TTS request. Record timestamps at each boundary and release data as soon as it is stable enough for the next stage.
Barge-in leaves the assistant talking
Stopping the player is not the same as cancelling generation. Cancel queued audio, the TTS stream, and the upstream LLM request, then discard late chunks using a turn identifier. Test interruption while the agent is calling a tool, not only during ordinary text generation.

Recognition fails on product names or accents
Measure error on your own utterance set rather than generic benchmarks. Use custom vocabulary or biasing where the STT provider supports it, and show a confirmation step before high-impact actions. Gemini 3.5 Transcribe, for example, lists custom-vocabulary biasing, diarization, and word timestamps among its documented capabilities.
The voice sounds natural in a demo but not in production
Check the text chunks you send to TTS. Abruptly cut clauses, missing punctuation, and inconsistent formatting can damage prosody even with a high-quality voice. Compare complete turns with human listeners, and test names, numbers, abbreviations, and multilingual phrases separately.
Self-hosting becomes less predictable than a managed service
Profile GPU warm-up, model loading, concurrent decoding, and network transfer under realistic load. Reserve capacity for bursts and define a fallback route. Data control is valuable only if the deployment can sustain the latency and availability your users require.

A native model concentrates responsibility in one provider and simplifies your data path, but it also concentrates failure modes and limits component replacement. A cascade creates more network boundaries and therefore more telemetry, credentials, and retention settings to manage. A managed speech layer sits between those extremes: your LLM and business data remain under your application’s control, while audio session state and turn events follow the speech provider’s implementation.
Before launch, document where raw audio, transcripts, and generated text are processed; how long each service retains them; which regions are available; and whether logs contain sensitive content. The architecture decision should be made with these controls, not latency alone.
A practical selection checklist
- Can you inspect and store the transcript when a customer disputes an action?
- Can you replace STT, the LLM, or TTS independently without changing the client protocol?
- Does the stack cancel both audio playback and upstream generation on barge-in?
- What is the measured P50 and P95 time to first audio in the regions where users connect?
- How does recognition perform on your accents, noise conditions, names, and vocabulary?
- Are the languages, dialects, voices, and speaker counts you need available on the exact model version and plan?
- Can a disconnect be retried without duplicating a tool call or losing the conversation state?
- Do you have timestamps and correlation IDs for every stage of the turn?
- Is your team prepared to operate GPUs and capacity planning if you self-host?
- Have you calculated total cost at target concurrency, including idle sessions, retries, storage, and your own infrastructure?
Bottom-line recommendation
Start with a streaming cascade when you are building a serious voice agent and are unsure which model will remain best: it gives you transcript visibility, replaceable components, and a clear path to independent optimization. Select a native audio model when full-duplex interaction and minimal plumbing outweigh those controls. Select a managed speech layer when your differentiator is the LLM or workflow and you want a provider to handle the difficult realtime media mechanics. Whichever route you choose, benchmark the complete loop—including interruption and recovery—under your own audio, region, and traffic conditions.
