Before You Buy More AI, Diagnose the Gap You Actually Have

Don’t buy another AI tool until you can name the work outcome your current setup fails to deliver and why it falls short. The cause may be missing data, unclear processes, limited staff skills, weak governance, or a genuine capability gap. Each points to a different fix—and only the last necessarily calls for another tool.

Start with the work that is falling short

Begin with a concrete problem: a task takes too long, results miss expectations, work is repetitive, or approvals are delayed. Microsoft’s AI strategy guidance recommends identifying where better results are needed before considering AI at all. Microsoft’s AI strategy guidance

Turn that problem into a use case by specifying who does the work, how often it happens, what information it requires, and what measurable improvement would count as success. “Use AI more” is not a use case; reducing the time required to prepare a particular recurring report, while meeting defined accuracy and review requirements, could be.

Then classify the work. Helping an individual or team within tools they already use is different from automating a business process across systems. The latter may depend on integrations, process changes, and operational ownership—not just a more capable model. Microsoft’s AI strategy guidance

Diagnose the bottleneck before choosing a fix

Check which constraint is preventing the use case from succeeding. Several can coexist, so do not assume that changing models will resolve a problem caused by inaccessible information or an unprepared workflow.

Possible bottleneck What to check First response to consider
Data access or suitability Does the needed information exist, can the system access it, and is it appropriate for this use? Improve data availability, access, or preparation before shopping for a model.
Skills, staffing, or ownership Do people know how to use the tool for this task? Is anyone responsible for the process and its results? Provide training, clarify ownership, and redesign the workflow where needed.
Infrastructure or integration Can the existing environment support the task? Does the use case need connections across systems or customization? Address the infrastructure or integration requirement; compare configuration with a small pilot.
Governance and risk Are security controls and human review appropriate to the consequences of an error? Set suitable controls and review procedures before expanding use.
Current tool configuration Does an existing product already have the relevant capability, but need better instructions, setup, or workflow fit? Configure the current tool and test it against the defined outcome.
Capability gap After the other constraints are addressed, does the current solution still lack a capability the use case requires? Compare a different model or class of system against the task’s requirements.
Cost or unproven value Are total resource needs understood, and can the expected improvement be measured? Define success criteria and test a focused proof of concept before committing to broader deployment.

Readiness is broader than technical readiness. Microsoft’s AI adoption planning guidance calls for matching use cases to an organization’s maturity and resources, including data, skills, staffing, governance, and alignment. Microsoft’s AI adoption planning guidance

Match the kind of AI to the task

Generative AI is suited to unstructured inputs and tasks where variable outputs are acceptable. A deterministic, non-generative approach is better suited to defined workflows that require repeatable results. Neither category is universally better; the choice depends on what the work requires. For example, drafting or summarizing material may tolerate variation if a person checks the result. A workflow that must apply fixed rules consistently calls for repeatability. If your actual requirement is consistency, adding a generative tool may compound the mismatch rather than solve it.

Test a candidate before scaling it

When a candidate appears to address a real gap, use a focused proof of concept to test both feasibility and value before committing to full-scale development. Microsoft’s planning guidance recommends documenting the technical hurdles, observed value, time, and deployment complexity, then using the evidence to revise priorities and investment plans. Microsoft’s AI adoption planning guidance

  1. Set the baseline: Record how the task works now and the outcome you want to improve.
  2. Define success measures: Choose observable criteria tied to the use case, including any quality or review requirements.
  3. Limit the test: Try the candidate on a focused scope rather than assuming it will work across every team or workflow.
  4. Record the results: Note feasibility, value, time, technical hurdles, and deployment complexity.
  5. Decide from the evidence: Continue, change the approach, address a different bottleneck, or stop if the value is not demonstrated.

A pilot that does not justify expansion is useful evidence too. It can show that the original problem was misidentified, that a non-AI change is more appropriate, or that costs and implementation needs outweigh the measured benefit.

Plan for oversight after deployment

A successful pilot does not establish that a system will behave reliably in every real-world situation. NIST’s 2026 report says that “Post-deployment monitoring is crucial” for validating reliability in real-world scenarios, tracking unforeseen outputs, and observing unexpected consequences. NIST also describes monitoring methods as an evolving area, so plans should state their limits and retain appropriate human oversight. NIST’s report on monitoring deployed AI systems

If one AI answer is weak, diagnose the output

A poor individual response is not the same problem as an organization’s readiness to adopt AI. For a weak Copilot response, Microsoft Support suggests checking five dimensions: Decisions (what is settled versus open), Risks (uncertainty and blockers), Context (owners, timelines, dependencies, and background), Specificity (whether details are actionable), and Freshness (whether information is current). Identify which dimension is missing, then ask a targeted follow-up—for example, request the relevant owner and deadline, clarify an unresolved decision, or specify the date range for current information. That is often a better first move than switching tools.

What readiness statistics do—and don’t—show

Microsoft’s May 2026 summary of its AI Readiness Assessment Whitepaper reports a study spanning 1,000 organizations across 15 countries and eight industries. It says organizations classified as highly AI-ready reported 47–64% stronger performance across selected business metrics, including operational efficiency, innovation speed, workforce productivity, customer experience, and revenue growth. Microsoft also reports that 17.7% of organizations met its threshold for AI leaders and that Frontier Firms reported 56% higher AI value than organizations earlier in their journey. These are vendor-reported findings and associations, not proof that buying additional tools causes better results; the definitions and methodology matter. Microsoft’s 2026 readiness summary

A separate OECD/BCG/INSEAD report draws on a 2022–23 survey of 840 enterprises in G7 countries and 167 in Brazil. It concerns AI-adopting firms and predates the widespread generative-AI wave, so it should not be read as a direct measure of current generative-AI adoption or the return from purchasing a new tool.
