Short answer: An automated production line can reduce repetitive handling, raise sustained output, shorten changeovers, and make several product variants on shared equipment. It does not produce a universal labor saving or payback period. Results depend on the slowest station, feeding and gripping, inspection, staffing, product mix, safety design, and how well the equipment is integrated.
In this article, “makeline” means an automated manufacturing, packaging, or assembly line. A robot’s headline pick rate is only one input; the useful measures are whole-line throughput, OEE, changeover time, reject rate, recovery time, and the skills required to run and maintain the system.

What an automated makeline actually includes
An automated line coordinates several subsystems rather than replacing one operator with one robot. A typical installation combines robots or mobile robots, conveyors and accumulation, feeders, machine vision, programmable controls, safety systems, and packaging or assembly machines. Supervisory software stores product recipes and coordinates handoffs between stations.

Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →The line may pick individual items, orient them, inspect them, place them in cartons or trays, seal packages, label them, and palletize finished cases. Sensors and controls regulate when each station can release work. Accumulation zones absorb short interruptions so a brief stop at one machine does not immediately stop every upstream device.

Integration quality matters as much as the robot model. A fast arm paired with an inconsistent feeder, a slow sealer, or an inspection station that frequently rejects good product will not deliver its advertised rate. The relevant question is the sustained rate of the constrained station while the entire line is running under normal staffing and changeover conditions.
Will automation reduce labor?
Usually, automation removes or consolidates repetitive packing, inspection, case handling, and palletizing tasks. It does not eliminate every person associated with the process. Operators still load materials, monitor alarms, replenish consumables, verify recipes, perform quality checks, and recover minor jams. Plants also need maintenance technicians, controls specialists, engineers, and supervisors.
Published case studies show the range of possible outcomes, not a staffing formula:
Recommended Free Tools
| Source and year | Reported result | What the result describes |
|---|---|---|
| ABB customer story, 2023 | Double the productivity of another company plant | A US pretzel manufacturer used IRB 360 FlexPicker delta robots for packing and an IRB 660 for palletizing. |
| FANUC America, Mrs. Gerry’s case study, 2026 | Labor fell from up to 12 employees to two or three; roughly 36 million pounds annually | The system operates across three shifts and reached full capacity within 10 days of installation. |
| OMRON Robotics, AFA Group case study | 90% reduction in direct labor; measurable ROI within two years | The reported reduction applies to the glove-packaging operation and its specific staffing model. |
The Mrs. Gerry’s figure is particularly easy to misread. It describes one process, one plant, and a three-shift operating pattern; it is not evidence that every automated line can run with two or three people. A feasibility study should list labor hours by task before and after automation, including breaks, sanitation, material replenishment, quality release, planned maintenance, and the people needed during a fault.
Skills and jobs that remain
- Line operators: select and verify recipes, load packaging materials, monitor status screens, and clear approved minor stoppages.
- Maintenance: service drives, pneumatics, conveyors, end-of-arm tooling, sensors, and safety devices.
- Controls and engineering: manage PLC programs, robot paths, vision settings, networked equipment, and data collection.
- Quality and sanitation: validate inspections, traceability, cleaning procedures, and product changeover release.
Training and job redesign belong in the business case. A line that removes manual picks but creates a constant need for a highly specialized contractor may reduce direct labor while increasing support cost and response time.

How much throughput can an automated line add?
Throughput is a line-balance result. Calculate it at the bottleneck after accounting for feeding variation, robot motion, conveyor spacing, inspection, accumulation, changeovers, planned stops, unplanned downtime, and downstream capacity. Nameplate robot speed is not the same as saleable units per minute.
Several customer references illustrate what is possible under defined conditions:
What’s actually slowing this PC down?

| Application | Reported rate or improvement | Important qualification |
|---|---|---|
| TePe toothbrush packing, OMRON Europe | 300 packs per minute, reported as nine times the previous line’s throughput | Recipe-driven equipment also produced mixed or customer-specific packs; the comparison is to TePe’s prior line. |
| CP Foods UK, OMRON Robotics, 2025 | 120 sealed trays per minute, 85% OEE, and less than 1% rejects | The line used two Hornet parallel robots and a custom multi-stack gripper. |
| Inland end-of-line system, DEVELOP, 2026 | Product arrival about every 4.2 seconds | The system handled four SKU configurations and reported SKU changes in under four minutes. |
OEE (overall equipment effectiveness) combines availability, performance, and quality. A simple expression is OEE = availability × performance × quality. For example, a machine that is available 90% of scheduled time, runs at 95% of its ideal rate, and produces 99% good units has an OEE of 84.6%. Use the same definitions and time window for the manual baseline and the automated line; otherwise a percentage comparison can be misleading.
Where a fast line gets constrained
- Feeding: parts arrive randomly, overlap, or require orientation that the feeder cannot maintain.
- End-of-arm tooling: a gripper cannot accommodate the full weight, surface, temperature, or size range.
- Inspection: cameras need lighting, image-processing time, and a reject path that does not block good product.
- Accumulation: there is insufficient buffer to ride through a short stop, so an isolated fault propagates upstream.
- Downstream equipment: cartoners, sealers, wrappers, or pallet transport run slower than the pick station.
- Changeover and sanitation: scheduled time lowers the average hourly rate even when the line’s running speed is high.
Ask an integrator for a time study showing cycle time at every station, the calculated bottleneck, expected OEE, and the assumptions for shift length and product mix. Require both instantaneous rate and good units per scheduled hour.
Can one automated line handle multiple SKUs?
Yes, when the variation is designed into the recipes, feeders, tooling, sensors, and software. A recipe can select robot positions, conveyor speeds, vision parameters, package counts, sealing settings, and inspection tolerances. Flexible tooling may use adjustable fingers, vacuum circuits, or a multi-product gripper instead of a tool swap for every SKU.

TePe’s OMRON line demonstrates the software side: recipes can be changed in seconds to make mixed or customer-specific toothbrush packs. ABB’s pretzel installation handled different bag sizes, with the customer reporting that changing from one size to another took only a few minutes through a few HMI button presses. Those results depend on compatible product geometry and prevalidated settings; they do not mean every product family can be mixed on one machine.

- Dimensions and weight: confirm the smallest and largest item, center of gravity, allowable acceleration, and package stiffness.
- Presentation: determine whether products arrive randomly, in lanes, in trays, or in a known orientation.
- Tooling: test grip force, vacuum reliability, release behavior, washdown compatibility, and change parts.
- Vision: define which defects, codes, colors, or orientations must be detected and the reject-rate tolerance.
- Recipe governance: require user permissions, version control, electronic approval, and a documented rollback procedure.
- Material handling: verify that cartons, bags, labels, and film can be changed without creating a new bottleneck.
Customization is not only a programming problem. A recipe cannot compensate for a feeder that cannot present a new shape or a gripper that cannot hold it securely.
How fast can changeovers be?
Measure changeover as the elapsed time from the last acceptable unit of SKU A to the first acceptable unit of SKU B at the target rate. Include the physical change, recipe selection, verification, trial pieces, inspection approval, and scrap during restart. Reporting only the time to swap a tool makes the number look better than the production reality.
The Inland end-of-line reference reports four SKU configurations, product arriving about every 4.2 seconds, and SKU changes in under four minutes. ABB reports that pretzel bag-size changes took only a few minutes. These are plant-specific results, so request a witnessed demonstration using your products and packaging.
A practical changeover procedure
- Prepare: stage the next SKU’s packaging, tooling, labels, and approved recipe while the current SKU is still running.
- Stop and isolate: follow the site’s lockout and safety procedure before entering guarded areas or changing tooling.
- Change hardware: install guides, grippers, format parts, or label components with keyed or mistake-proof fittings.
- Load the recipe: select the controlled recipe at the HMI and verify the SKU, package count, speeds, temperatures, and vision settings.
- Run a controlled trial: produce samples at low speed, check dimensions, seals, codes, orientation, and reject behavior.
- Release production: obtain quality approval, ramp to the validated rate, and record the time and any restart scrap.
Use a changeover log that records minutes, number of operator steps, tools exchanged, recipe version, validation results, and the first-hour reject rate. Rockwell and Yaskawa guidance both treat changeover performance as an OEE and throughput issue rather than a separate cosmetic metric.

Can integrated automation improve quality and safety?
It can make inspection repeatable and reduce exposure to repetitive lifting, but only when the system is engineered and validated correctly. Vision can check presence, orientation, print, seals, and other defined characteristics. Controls can interlock unsafe motion, stop the line when a guard opens, and prevent a recipe from running with incompatible tooling.
OMRON’s TePe reference links robotics and vision with higher-speed packing and recipe flexibility. In the CP Foods UK case, OMRON reports less than 1% rejects alongside 120 sealed trays per minute and 85% OEE. Those numbers describe that installation; they are not a guaranteed reject rate for another product.
Safety design should include risk assessment, guarded zones, safety-rated scanners or gates where appropriate, emergency stops, safe torque off, lockout procedures, and validation after software or tooling changes. Sanitary applications add washdown materials, drainage, access for cleaning, and controls that prevent contaminated product from returning to the good stream.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. Will automation pay for itself?
Payback depends on more than wages. Build a site-specific model that includes incremental good output, avoided labor hours, scrap, utilities, maintenance, spare parts, integration, training, financing, floor-space changes, and production lost during installation. Subtract the cost of new technical support and planned downtime.
A useful calculation is:
Annual net benefit = labor savings + contribution margin from additional good output + avoided quality or injury cost − added operating cost

Simple payback (years) = installed capital cost ÷ annual net benefit
OMRON reports measurable ROI within two years for the AFA Group glove-packaging project, alongside a 90% direct-labor reduction. That is a case result, not a forecast for every plant. The model should show sensitivity to lower-than-expected OEE, fewer shifts, slower ramp-up, and a smaller product mix.

What to compare when selecting a system
| Decision area | Questions to answer |
|---|---|
| Labor | How many hours disappear, and which operator, maintenance, controls, and quality skills remain on every shift? |
| Throughput | What is the sustained good-unit rate at the bottleneck, at the expected OEE and product mix? |
| Changeover | How many minutes, people, tool swaps, recipe checks, and restart rejects are required? |
| Flexibility | Which SKU dimensions, materials, package counts, and customer mixes are validated? |
| Quality | What defects are detected, how are rejects isolated, and how is inspection performance audited? |
| Footprint and utilities | What floor area, electrical supply, compressed air, drainage, guarding, and sanitation access are needed? |
| Support | Who owns programming, preventive maintenance, spare parts, data collection, and recovery after a fault? |
| Financial risk | What is the installed cost, implementation duration, ramp assumption, and payback under conservative scenarios? |
Common failure modes and how to correct them
The robot is fast, but output is unchanged
Measure each station for a full shift. If the feeder, sealer, inspection cycle, or pallet transport is slower, rebalance that station, add accumulation, or reduce the robot’s nominal speed to match the true constraint.

Changeovers are longer than the demonstration
Time every step, including locating parts, cleaning, login, recipe verification, trial pieces, and quality release. Use staged materials, quick-change fittings, standardized work, and electronic recipe checks.
Rejects rise after adding vision
Separate false rejects from real defects. Stabilize lighting and product presentation, validate thresholds with representative samples, and ensure the reject mechanism cannot block good product.
Minor faults stop the whole line
Classify stoppages by cause and duration. Improve sensor placement, jam access, buffer capacity, alarm messages, and operator recovery instructions before buying more speed.
The promised labor saving is not realized
Compare the planned staffing model with actual tasks. If operators still hand-load materials, inspect every unit, or wait for a specialist to clear faults, redesign those interfaces and train the local team.
A staged path from concept to production
- Define the baseline: record SKU mix, units per hour, labor by task, OEE, rejects, changeovers, downtime, and shift pattern.
- Test product handling: run representative samples through feeders, grippers, vision, and packaging equipment; include the hardest SKU.
- Design the line: balance stations, specify buffers, safety zones, utilities, sanitation access, controls architecture, and data tags.
- Validate recipes: approve each SKU, mixed pack, inspection rule, tool setting, and recovery instruction before site installation.
- Commission safely: complete risk assessment, guarding and safety validation, operator training, and acceptance tests.
- Ramp with data: track OEE components, good units per scheduled hour, changeover time, rejects, alarm frequency, and maintenance response daily.
- Improve after handover: remove recurring minor stops, tune feeding and vision, revise standard work, and update the payback model with actual results.
The strongest automation proposals connect labor, throughput, flexibility, quality, safety, and financial assumptions in one operating model. Case studies demonstrate what a well-designed line achieved in a particular plant; your decision should rest on measured trials and a conservative model for your products, people, and shifts.
