South Africa’s biggest listed companies can be useful portfolio building blocks, but size is not a safety rating. A large JSE company may still be expensive, highly exposed to commodities or the rand, dependent on unreliable infrastructure, heavily indebted, or vulnerable to governance and regulatory shocks. Treat the 26% rise in total JSE market capitalisation during 2025 as context—not proof that large-cap shares are cheap or that the rally will continue.
What “good investment” should mean here
A good investment is not simply a famous company, a high dividend payer or a stock that has recently risen. It is an asset whose expected cash generation and valuation compensate you for the risks you are accepting. For South African large caps, that usually means evaluating several years of results, including weak commodity markets, high interest rates, power shortages and rand volatility.

The JSE reported total listed market capitalisation of R24.18 trillion in 2025, up 26% year on year. The advance was supported by easing inflation, falling global rates, stronger precious-metals prices, improved energy security and better investor sentiment. Each support can reverse. A stronger gold price can fade, rates can remain higher for longer, and electricity or logistics problems can return even after a period of improvement.
Large companies may suit investors who can tolerate emerging-market and currency volatility, understand commodity and infrastructure cycles, and buy at a valuation that leaves room for disappointment. They are a poor fit for someone seeking stable capital, predictable rand income or a single-stock substitute for diversification.

Start with valuation, not the company’s reputation
Use normalized earnings
A single year’s price-to-earnings (P/E) ratio can be misleading. Commodity producers may look cheap at the top of a cycle because earnings are temporarily inflated; retailers or banks may look expensive during a downturn when profits are depressed. Build a normalized view using several years that include both strong and weak conditions. Ask what earnings could look like through a full cycle rather than capitalizing the latest result.
Compare the current share price with normalized free cash flow, not only accounting profit. Free-cash-flow yield—sustainable cash generated after maintenance capital spending divided by market value—helps reveal whether dividends and debt reduction are funded by operations. Check whether “maintenance” capital expenditure is realistically defined; under-spending on mines, plants or networks can make present cash flow look better while creating a later bill.
Check dividend quality and balance-sheet cost
A high dividend yield is not automatically attractive. Compare the dividend with normalized free cash flow and earnings, then examine the payout policy, debt maturities and capital requirements. A payout that consumes nearly all available cash leaves little room for a power shock, weaker commodity prices or an acquisition. Dividend cover should be tested in a down year, not just at the latest reporting date.
Valuation should also reflect financing risk. Two companies with the same P/E can have very different equity risk if one carries floating-rate debt, near-term maturities or foreign-currency obligations. Include interest expense, lease liabilities, pension commitments and guarantees when assessing leverage.
Trace where the cash is actually earned
Separate South African and offshore revenue
A JSE listing does not mean a company is economically South African. Large issuers often earn substantial revenue abroad, own global assets or sell commodities priced in US dollars. Split revenue, operating profit, assets and cash flow by geography where the company reports them. Then ask whether the share gives you exposure you already hold through other global investments.

Offshore earnings can diversify local demand, but they also add translation and political risks. A weaker rand can increase the rand value of foreign profits; it can also raise the cost of imported equipment, fuel, technology or debt. The reported benefit depends on the company’s hedging, cost base and where cash is retained.
Understand commodity and rand sensitivity
Sasol states that its export chemical products are mostly commodities priced in US dollars and exposed to exchange-rate movements. For a business with that profile, profitability can move sharply with product prices, feedstock costs and the rand-dollar exchange rate, even when South African consumer demand is unchanged. Similar sensitivity applies to miners, precious-metals processors and other resource-linked companies.

Use the company’s actual cost currency and sales currency rather than assuming every rand decline helps exporters. A company with dollar revenue but dollar debt, imported inputs or high local inflation may receive less protection than its headline exposure suggests.
Test electricity and logistics dependence
Map the operational failure points
Power availability affects far more than electricity bills. Mines, smelters, factories, data facilities, retailers’ cold chains and water systems can lose production, damage equipment or incur emergency fuel costs during outages. Logistics failures can delay exports, strand inventory and increase working capital. Identify the facilities that are essential to earnings and what happens if they operate below capacity for a quarter or a year.
Look for explicit contingency plans: on-site generation, renewable capacity, storage, backup fuel, multiple transport routes, inventory buffers and insurance. These measures can reduce outage risk but require capital and may create maintenance, permitting or financing obligations. A plan that exists in a presentation is not the same as installed capacity with tested availability.

What Eskom’s figures imply for investors
Eskom’s year ended 31 March 2025 report recorded EBITDA of R99.0 billion, compared with R43.4 billion in 2024, while electricity sales rose to 189.7 TWh from 183.3 TWh. Better operating results in one year do not remove the utility’s structural financing problem. Eskom directors said: “Liquidity in the long term after the debt relief period continues to remain at risk due to financial sustainability challenges…”
The cited causes include inadequate tariffs, debt-service obligations, above-inflation costs, municipal arrears, operational inefficiency, crime, fraud, corruption and the need for transmission investment. Eskom also reported that R15.8 billion of municipal, metro and residential accounts was not recognised as revenue in FY2026 because of collectability risk. Companies that rely on uninterrupted, affordable electricity should therefore be stress-tested against both outages and rising supply costs.
Stress-test debt and refinancing before buying
Build a maturity and interest-rate schedule
Read the notes to the financial statements, not only the headline net-debt figure. List each material borrowing by currency, interest basis, maturity, security and covenant. Calculate how much earnings would fall if rates rose, the rand weakened, a major project were delayed or a commodity price dropped. Then check whether covenant headroom remains adequate in that scenario.
Lower borrowing costs can support valuations and cash flow, but they do not eliminate refinancing risk. A company may report modest net debt while facing a large maturity in a difficult credit market. Foreign-currency debt can become more expensive in rand terms, and restricted cash may not be available where the operating business needs it.
Consider the wider risk environment
The South African Reserve Bank describes a rapidly changing risk environment shaped by geopolitical, economic, technological and regulatory developments. SARB Governor Lesetja Kganyago summarized the outlook in the 2025/26 annual report as “The result is a mixed picture.” For investors, that means using ranges rather than a single precise forecast and demanding a margin of safety when uncertainty is unusually high.

Examine governance and reporting quality
Read the audit and control disclosures
Start with the independent auditor’s opinion. A qualified opinion, emphasis of matter, going-concern warning or unresolved accounting issue deserves an explanation before any valuation work. Continue to the report on internal controls and look for material weaknesses, late filings, restatements and unexplained changes in accounting estimates.
The JSE maintains an accounting-monitoring framework intended to uphold integrity and transparency in listed-company reporting. That framework does not guarantee that every issuer is well governed; it is a reason to read the company’s disclosures carefully rather than treating a listing as a quality seal.
Check incentives and related parties
Compare executive remuneration metrics with per-share value creation, return on capital and cash generation. A bonus based mainly on revenue, production or adjusted EBITDA can encourage expansion that destroys shareholder value. Investigate related-party transactions, unusual procurement arrangements, loans to connected parties and changes in directors or auditors.
Board turnover is not automatically bad, but a wave of resignations during a strategic or accounting dispute is a signal to investigate. Look for clear explanations, independent directors with relevant industry expertise and consistent treatment of minority shareholders.

Mining and energy risks
Mining and energy issuers can face permitting delays, community objections, water scarcity, security incidents, carbon-transition costs and changing royalty or environmental rules. These are potential cash costs, not merely reputational issues. Review the life of each major asset, rehabilitation provisions, closure liabilities and the assumptions behind reserves or production targets.
Best Value
DRDGOLD’s 2025 ESG report identifies security, Eskom supply and cost, water scarcity, macroeconomic and geopolitical instability, regulation, social licence, cyber risk and physical climate risk among its top ESG-related risks. The list illustrates how operational, social and environmental issues can interact: a security problem can stop production, while water restrictions or a permit dispute can delay a project that debt assumptions depend on.
Assess social licence and climate resilience
Ask whether the company has durable agreements with host communities, credible grievance channels and a record of meeting rehabilitation and safety commitments. For physical climate risk, identify exposure to heat, floods, drought or storms and the cost of adaptation. For transition risk, test demand, carbon pricing, technology substitution and access to capital under stricter emissions rules.
Understand concentration before adding a large-cap fund or stock
The FTSE/JSE large-cap universe is not a neutral slice of South Africa’s domestic economy. Its weights can be dominated by a few sectors, offshore earners or individual companies. A portfolio that already owns global consumer, mining or technology exposure may become less diversified—not more—when it adds a JSE large-cap fund.
Before buying, calculate the resulting exposure by sector, country of revenue, currency, commodity and single issuer. Include employee shares, retirement accounts and existing funds in the calculation. Concentration is a portfolio risk even when each individual holding appears financially strong.
A practical comparison framework for JSE candidates
Use the same questions for every candidate and record the evidence in a worksheet. “Not stated” is a valid result when a company does not disclose a metric clearly; do not replace missing information with an optimistic assumption.
| Decision area | Questions to answer | Warning signs |
|---|---|---|
| Valuation | What are P/E and free-cash-flow yield on normalized, multi-year numbers? | Cheap only on peak earnings; aggressive adjustments; no margin of safety. |
| Cash flow | How much cash remains after maintenance capital spending, working capital and tax? | Dividends funded by borrowing or asset sales; recurring “one-off” costs. |
| Leverage | When do debt maturities fall due, in which currency, and how much covenant headroom exists? | Large near-term refinancing; floating-rate exposure; restricted cash. |
| Geography | Where are revenue, profits, assets and costs generated? | Unhedged currency mismatch; exposure duplicated elsewhere in your portfolio. |
| Commodity beta | Which prices drive earnings, and what is the break-even price? | Valuation assumes current peak prices or favorable exchange rates. |
| Infrastructure | How would outages, rail delays, port constraints or higher tariffs affect output? | No tested contingency plan; dependence on one site or route. |
| Governance | What do the audit opinion, controls, related-party notes and remuneration report show? | Restatements, unresolved control weaknesses or unexplained board departures. |
| Regulation and ESG | Which permits, communities, water sources and climate assumptions are essential? | Unfunded closure liabilities; contested permits; weak social licence. |
| Portfolio fit | What new exposure does this holding add after existing investments are counted? | Sector, country or single-stock concentration disguised as diversification. |
Step-by-step due diligence process
- Define the job of the investment. Decide whether you want growth, income, inflation protection, offshore earnings or diversification. Reject a stock that cannot serve a clearly defined role.
- Read at least several years of reports. Compare revenue, margins, free cash flow, capital expenditure, debt and dividends through both favorable and weak conditions.
- Rebuild normalized cash flow. Remove genuinely non-recurring items, but treat recurring restructuring, outage or legal costs as part of the economic cost of operating.
- Map sensitivities. Vary commodity prices, the rand, interest rates, electricity costs, volumes and logistics availability. Record the effect on cash flow and covenant headroom.
- Review governance documents. Read the audit opinion, internal-control disclosures, related-party transactions, remuneration policy and director changes.
- Check regulatory and physical dependencies. Identify permits, water, community agreements, rehabilitation obligations, climate hazards and security requirements.
- Compare valuation with alternatives. Use normalized cash flow and balance-sheet strength, not a low headline P/E or high trailing yield alone.
- Fit the position to the portfolio. Set a maximum position size and monitor combined exposure to the rand, commodities, South African infrastructure and the same offshore markets.
Common mistakes to avoid
- Equating size with safety: a dominant market position can coexist with leverage, disruption or poor governance.
- Chasing a one-year rally: the JSE’s 2025 gain reflects conditions that may not persist.
- Buying the highest yield: a dividend can be cut when cash flow weakens or debt maturities arrive.
- Ignoring currency translation: offshore profits, imported costs and foreign debt can move in opposite directions.
- Using only headline net debt: include leases, guarantees, pension obligations, restricted cash and refinancing dates.
- Treating ESG as a checklist: security, water, power and community issues can directly stop production and destroy cash flow.
- Assuming a large-cap fund is diversified: inspect its actual sector, issuer and geographic weights first.
So, are South Africa’s largest companies worth buying?
Sometimes—but only conditionally. A large JSE company can be a sensible holding when normalized free cash flow is strong, leverage is manageable, dividends are covered through a down-cycle, geographic earnings are understood, infrastructure contingencies are credible and governance is trustworthy. The purchase price must compensate for rand, commodity, regulatory and emerging-market risks.
There is no universal list of “safe” blue-chip shares or a single JSE stock that substitutes for diversification. Investors who need stable capital or dependable local-currency income should be especially cautious. Those able to withstand volatility should compare several candidates using the same stress tests and keep each position consistent with the risks already present in their portfolio.
