Before employees enter company information into ChatGPT, Copilot or another AI assistant, move usage into an organization-managed tenant, disable model-improvement use where the service offers that control, set retention and deletion rules, enforce identity and access controls, and govern the data connected to the assistant. A privacy-safe rollout also requires a documented data policy, a privacy-impact assessment and employee training.
Why consumer accounts are the wrong starting point
A personal AI account and a business tenant can have different rules for model training, retention, audit, access and contractual liability. If an employee uses a consumer account for a work task, the organization may have no reliable way to determine where prompts and uploaded files are stored, how long they remain available, who can administer the account, or whether the provider can use them to improve a model.

Start with an approved business plan or an API arrangement covered by the organization’s data-processing terms. OpenAI states that data from ChatGPT Enterprise, ChatGPT Business, ChatGPT Edu, ChatGPT for Healthcare and its API platform is not used for training or improving models by default. Microsoft states that enterprise data protection applies to Copilot prompts and responses and that those inputs are not used to train foundation models. These are provider-specific commitments, not a universal property of AI tools; verify the exact edition, region, feature and contract before rollout.

Set the provider-level privacy controls first
1. Create a managed business tenant
Require employees to sign in through an organization-controlled workspace. Block or discourage work use of unmanaged consumer accounts through acceptable-use rules, identity policies and network or browser controls where appropriate. A managed tenant gives IT a place to enforce authentication, remove departing users, review activity and apply the organization’s contractual terms.

Document which services are approved, which business units may use them, and whether an employee may connect an external application, browser extension, agent or API key. Treat each connector and agent as a separate data-access decision rather than as an automatic part of the base license.
2. Verify the training-use commitment
Look for an explicit business-data commitment in the provider’s current terms and administration documentation. “Not used for training by default” should be recorded as a commitment for a named plan and feature, with its effective date and any exceptions. Check whether the rule covers prompts, uploaded files, generated responses, feedback, support interactions, abuse monitoring and data sent to third-party connectors.
If an administrative switch exists for model improvement or data sharing, turn it off unless the privacy owner has approved the use. Keep a screenshot or exported configuration record so a later administrator can confirm the setting.

Choose a retention period that matches legal holds, records schedules, investigation needs and security requirements. Shorter retention reduces the amount of historical prompt content available to an attacker, while longer retention may be necessary for regulated records or an investigation. The right period is an organizational decision, not a default supplied by the vendor.
OpenAI says qualifying organizations can configure business-data retention, including zero-data-retention options for the API. Microsoft says Copilot applies retention policies and that work or school Copilot Chat logs prompts, web queries triggered by prompts and responses. Confirm exactly which logs are covered, whether administrators can place a hold, how deletion propagates to backups, and what happens when a user or tenant is removed.

4. Record encryption, residency and deletion terms
Ask the provider for encryption details in transit and at rest, processing locations, subprocessors, backup handling and deletion timelines. Do not assume that a business label means data stays in a particular country or that every feature follows the same residency boundary. Capture the answer for each enabled model, connector and agent, including any cross-border transfer mechanism required by your privacy law.
Lock down identity and access
Single sign-on and multifactor authentication
Connect the AI tenant to the organization’s identity provider and require single sign-on (SSO). Enforce multifactor authentication (MFA), preferably with phishing-resistant methods for administrators and users handling sensitive data. Disable local passwords where the service supports it, and make sign-in conditional on device, location or risk signals when those controls are available.

Use separate roles for tenant administrators, billing, security investigation, data export and ordinary users. Give administrators only the permissions needed for their jobs. Restrict who can create agents, install connectors, change retention, export logs or invite external collaborators.
OpenAI’s February 2024 data-processing agreement describes SSO, mandatory MFA, role-based access control, periodic access audits, prompt revocation after employee separation and least-privilege access as security measures. Treat those controls as a baseline to verify in the current service configuration rather than as proof that your tenant is configured correctly.
Offboarding and access reviews
- Use automated identity lifecycle management to suspend the AI account when the employee leaves or loses the relevant group assignment.
- Revoke API keys, personal access tokens, browser sessions and connected applications.
- Transfer or preserve business records according to the retention schedule before deleting the user.
- Review privileged roles and connector permissions at least periodically and after reorganizations.
Fix the permissions behind connected data
AI assistants generally answer with the permissions of the signed-in user. That means an assistant can make an existing SharePoint, OneDrive, mailbox or connector permission problem easier to discover and search. Microsoft says Copilot respects the identity model and permissions, inherits sensitivity labels, applies retention policies, supports interaction auditing and follows administrative settings. Those protections cannot repair an access-control list that already grants too many people access.

Permission cleanup checklist
- Remove broad “everyone” or company-wide access from confidential sites and folders.
- Replace inherited permissions with narrowly scoped groups where inheritance exposes sensitive material.
- Review guest users, shared mailboxes, public links and dormant accounts.
- Inventory every connector, plugin and agent, including the repositories and fields it can read.
- Test retrieval with ordinary user accounts to confirm that restricted documents are not returned.
- Apply sensitivity labels and data-loss-prevention rules before enabling retrieval or summarization.
Define what employees may submit
Publish a short, enforceable data-handling standard. It should classify both the prompt and any file, record or system content supplied to the model. Unless a specific approved service, contract and lawful basis cover the use, prohibit or tightly gate:
- Passwords, API keys, private certificates and other credentials or secrets.
- Regulated personal data, health information and identity documents.
- Customer records, payment information and confidential case files.
- Unreleased financial results, acquisition plans, source code or security findings.
- Privileged legal advice and material subject to a legal hold.
Give employees safe alternatives: redact names and identifiers, use synthetic examples, summarize locally, or submit only the minimum fields needed for the task. Require human review before an AI-generated answer is sent to a customer, used in a high-impact decision, merged into production code or treated as a legal, medical or financial conclusion.
Turn on logging and make investigation possible
Decide which administrators may inspect interaction logs, how long logs are retained, whether exports are encrypted, and how access to the logs is itself audited. Microsoft documents logging of prompts, web queries triggered by prompts and responses in Copilot Chat for work or school. Determine whether your chosen service records file names, connector calls, agent actions, model versions, policy blocks and administrator changes.
Define an incident trigger
- A prohibited data type appears in a prompt or upload.
- A response reveals information outside the user’s business need.
- An unknown connector, agent or API key accesses company data.
- Retention, residency or training settings change without approval.
- A user reports a suspected prompt injection or malicious document.
For each trigger, specify who preserves evidence, who can suspend the account or connector, how affected data is identified, and when privacy, security, legal and communications teams are notified.
Complete a privacy-impact assessment before broad rollout
An assessment should describe the purpose, data categories, people affected, model and provider, processing locations, retention, recipients, user rights, security controls and residual risk. The UK Information Commissioner’s Office describes best practice as measures to “identify, evaluate, minimise, monitor and control” data-protection risks in AI processing. Microsoft’s governance guidance also recommends privacy-impact assessments for AI applications and data.

Questions the assessment must answer
- What is the lawful basis for each personal-data use?
- Is the AI necessary for the stated purpose, or can a less intrusive method work?
- What data leaves the organization, and to which processors or subprocessors?
- Can a user access, correct or delete information included in prompts or outputs?
- What human review prevents an inaccurate or biased output from causing harm?
- How will the organization detect prompt injection, data leakage and unauthorized retrieval?
Approve a limited pilot only after the assessment identifies owners, controls and an acceptance decision for each material risk.
Train employees with concrete examples
Training should show the difference between an approved and prohibited prompt, not merely tell staff to “use AI responsibly.” Include the tenant name, sign-in method, approved models, permitted data classes, retention period, human-review requirements and a one-click reporting route.
Example policy language
- Allowed: “Rewrite this already-public announcement in a clearer tone.”
- Allowed with review: “Summarize this redacted internal procedure for a draft training slide.”
- Not allowed: “Paste this customer export, including names and account numbers, and find churn risks.”
- Not allowed: “Upload the incident credentials and ask the assistant to diagnose the breach.”
Explain that a model’s answer can be wrong even when the service is private. Employees remain responsible for checking sources, removing confidential details from the final output and reporting an exposure immediately.

Evaluate a tool against the following questions before procurement. “Not stated” means the cited provider material does not establish a comparable value; obtain a current contractual answer rather than guessing.
| Control | What to verify | Evidence available for the services described |
|---|---|---|
| Training use | Are prompts, files and outputs excluded from model improvement? | OpenAI business services: not used for training by default. Microsoft enterprise protection: prompts and responses are not used to train foundation models. |
| Retention and deletion | Can the organization set retention, deletion and legal holds? | OpenAI: configurable business-data retention, including zero-data-retention options for the API. Microsoft: retention policies apply; Copilot Chat logs prompts, triggered web queries and responses. |
| Data residency | Where are prompts, files, logs and backups processed? | Not stated; verify by plan, region and feature. |
| Encryption | What encryption, key-management and backup protections apply? | Not stated in the cited material; obtain technical and contractual details. |
| SSO, MFA and RBAC | Can identity, roles and administrator privileges be enforced centrally? | OpenAI’s February 2024 DPA lists SSO, mandatory MFA, RBAC, access audits and least privilege as measures. |
| Labels and DLP | Do sensitivity labels and DLP policies travel into AI retrieval and output? | Microsoft says Copilot inherits sensitivity labels and follows administrative policies. |
| Audit scope and export | Which prompts, responses, connector calls and admin changes are logged? | Microsoft documents interaction auditing and logging of prompts, triggered web queries and responses in work or school Copilot Chat; export scope is not stated. |
| Change notification | Will model, connector or agent changes trigger a review? | Microsoft notes that Copilot models and capabilities evolve; revalidate settings after material updates. |
Use a staged rollout and recheck after changes
- Inventory: list current consumer use, proposed use cases, data classes, connectors and administrators.
- Configure: create the managed tenant, enforce SSO and MFA, set roles, retention, logging and model-improvement choices.
- Clean: remediate source permissions, labels, guest access and exposed secrets.
- Assess: complete the privacy-impact assessment and obtain legal, security and records approval.
- Pilot: use low-risk teams and synthetic or redacted data; test ordinary-user and restricted-user retrieval.
- Train: publish approved examples, prohibited data classes, review duties and incident contacts.
- Expand: add higher-risk use cases only when their controls and owners are documented.
- Revalidate: repeat the review after a model, connector, agent, license, region or retention-policy change.
Microsoft’s governance material is dated April 2, 2025, and NIST SP 800-218A was published in 2024. NIST’s generative-AI secure-development profile places trustworthy AI, risk management, cybersecurity and privacy in the same security program; use that framing when assigning engineering and governance owners.

Common rollout failures and fixes
“The provider says it does not train on our data, so we are finished.”
That statement addresses one use of data, not who can retrieve connected files, how long logs remain, whether a secret was submitted, or how an incident is handled. Keep the data policy, access review, retention schedule and monitoring in place.
“We enabled the assistant before cleaning permissions.”
Disable retrieval or the affected connector, remove excessive access, review interaction logs, and test again with representative user roles. Do not assume a label applied after the fact will erase an earlier exposure.
“We changed the retention period but did not test deletion.”
Run a documented deletion test covering prompts, files, logs, exports and backups where applicable. Record exceptions such as legal holds and security-monitoring records.
“An employee used a personal account.”
Ask the employee to stop further use, preserve the relevant facts without copying more sensitive data, notify the incident owner, determine what was submitted and follow breach-assessment and contractual-notification procedures. Then reinforce the managed-account requirement and provide an approved workflow.
