It depends on specialized suppliers—from chip designers and data centers to electricity providers—and on software businesses that must turn the resulting capabilities into paid services. The chain is a useful framework, not a single, strictly linear pipeline: its layers depend on one another, but each has different customers, constraints and economics.
What the supply-chain view reveals
Calling a business an “AI company” does not tell you what it sells, who pays it or what must happen for its revenue to grow. One company may design chips; another may manufacture them; another may provide the networking, power or cloud capacity needed to run AI workloads. Farther downstream, software and services must persuade businesses or consumers to pay for AI-enabled products.
This distinction matters because demand for one layer can depend on investment or capacity elsewhere. A surge in expected AI use may prompt cloud providers to order more computing equipment and build data-center capacity. Those projects, in turn, depend on access to chips, memory, networking, electricity and cooling. The commercial test comes later: whether users adopt paid services at a level that can support the cost of building and operating the infrastructure.
Kiplinger’s Oct. 1, 2026 article offers one useful six-layer map. It is an analytical framework, not a canonical industry taxonomy, and real companies can operate across more than one layer.

Six layers in the AI supply chain
| Layer | What it supplies and why it matters |

1. Chip design |
Designers create the processors used for AI computing. Their position is distinct from the companies that physically manufacture chips, even when a product’s design and production are closely linked. |
2. Chip manufacturing and semiconductor equipment |
Foundries manufacture chips, while equipment suppliers provide specialized tools used in semiconductor production. The layer is capital- and capacity-dependent; limits at a concentrated manufacturing stage can affect businesses further downstream. |
3. Memory, storage and networking |
AI systems need more than processors. Memory and storage hold data, while networking moves it between chips, servers and facilities. These components help determine how effectively large computing systems can operate. |
4. Data-center facilities and systems |
Data-center real estate, construction and electrical work provide the physical setting for computing. Power systems and cooling are essential operating inputs, not peripheral details. |
5. Hyperscalers |
Large cloud providers fund and operate substantial computing infrastructure, then sell access to it. Their spending can create demand for upstream suppliers, while their customers’ use of cloud and AI services affects the commercial case for that spending. |
6. Software and services |
Applications and other services put AI capabilities in front of users. This downstream layer must convert adoption into customer revenue; technical capability or infrastructure investment alone does not establish that users will pay. |
Why the physical infrastructure matters
AI depends on digital products, but its expansion also requires physical equipment, facilities and energy. Stanford HAI’s 2026 AI Index Report counts 5,427 data centers in the United States and says that is more than ten times the count in any other country. The report also characterizes advanced chip production as highly concentrated: almost every leading AI chip is fabricated by one Taiwanese foundry. That concentration makes the manufacturing layer an important potential constraint, without establishing an exact market share.
Electricity is another system-wide input. The International Energy Agency’s Energy and AI report (2025) says, “There is no AI without energy.” It estimates that data centers overall—not AI alone—used around 415 terawatt-hours of electricity in 2024, or about 1.5% of global electricity use. The IEA reports that data-center electricity use grew by around 12% annually from 2017. These figures cover data centers’ varied workloads, so they should not be read as a measurement of electricity consumed only by AI.

The IEA’s 2024 regional breakdown also shows that data-center electricity use is geographically concentrated: 45% was in the United States, 25% in China and 15% in Europe. These are shares of global data-center electricity use, not shares of AI electricity use.
Materials can create another kind of dependency. The IEA reports that China supplies around 99% of the world’s refined gallium, which is used in advanced chips and power electronics. It estimates that data centers could demand over 10% of today’s gallium supply in 2030. That is a projection, not observed demand, and it does not mean that all gallium is used for AI.

Where the industry is concentrated—and where adoption sits
The chain includes both concentrated infrastructure and a downstream commercial test. Stanford HAI’s 2026 AI Index Report says industry produced over 90% of notable frontier models in 2025. That finding concerns the origin of those models; it is not a measure of the share of all AI research, products or revenue held by industry.
Meanwhile, the providers and customers at different layers are not interchangeable. A chip supplier’s sales may depend on orders from manufacturers or large technology companies. A cloud provider’s economics depend on building and operating capacity and selling its services. An application business must demonstrate that customers will use and pay for what it offers. The supply-chain frame helps separate these revenue sources instead of treating every business associated with AI as exposed to the same opportunity or risk.

How to use the framework to compare businesses
For a company, fund or business model associated with AI, start by identifying its actual place in the chain. Then examine what its revenue depends on. Several holdings in different layers can still be exposed to the same underlying driver—such as large cloud providers’ investment in infrastructure—so a wider list of AI-related names does not necessarily mean diversified demand.
- Place in the chain: Identify what the business supplies and who its customers are. Do not rely on an “AI” label alone.
- Customer concentration: Ask whether revenue depends heavily on a small number of large buyers or on a broader set of end users.
- Capital intensity: Consider how much investment is needed to build, operate or expand the business’s capacity.
- Exposure to constraints: Check whether growth depends on scarce or slow-to-expand capacity, including chips, facilities, power or cooling.
- Revenue driver: Distinguish revenue tied to infrastructure buildout from revenue that requires demonstrated customer adoption and paid use.
These questions help explain how businesses connect; they are an analytical lens, not personalized investment advice.

Why AI does not fit neatly into one industry box
AI’s supply chain connects specialized inputs to computing infrastructure and, ultimately, to products people may choose to use. A constraint in one layer can matter to several downstream businesses, while strong investment upstream does not by itself prove that services downstream will become profitable. Seeing those distinctions makes it easier to understand where a business fits, what it relies on and which parts of the AI economy its success actually depends on.
