The practical difference is who manages the steps. An AI assistant helps you complete a task—drafting, summarizing, researching or analyzing—while you decide what to do next. An AI agent can pursue a goal through a sequence of steps: it plans, selects tools, checks results, takes permitted actions and either continues or asks a person to intervene.
That changes work from “ask for help, then act” to “set the objective and supervise execution.” The boundary is not a universal product category: one application can offer both assistance and agent-like automation. Judge a system by its actual tools, permissions, approval rules and failure handling rather than by the label on its marketing page.

What changes between an assistant and an agent?
An assistant generally produces information or a proposed result in response to your request. You remain the workflow manager: you interpret the answer, open the next application, make decisions and perform the consequential actions. A meeting assistant can turn notes into a brief, for example, but you still decide which commitments to record and send.
An agent is given a goal and enough access to manage a bounded workflow. It may break the goal into tasks, retrieve information from connected systems, call tools, inspect the output, correct its approach and continue. It can submit a request, update a record or route an item when its authority allows it. If a rule is unclear or a risk threshold is reached, it should return control to a person.

OpenAI defines agents as systems that independently accomplish tasks for users. Its practical guide distinguishes them from applications that merely call a language model: an agent uses the model to manage workflow execution, chooses tools for context or action, operates within guardrails and hands control back when necessary. Anthropic describes the loop this way: “The practical difference between this and a chatbot is that an agent operates in a self-directed loop: it plans, acts, observes the result, adjusts, and repeats until the task is done or it needs to check in for human input.”
The distinction is therefore about behavior and authority, not whether a chat window is present. A chat interface can front an agent, and an assistant can trigger a small automation. Ask what happens after the first answer: does the system stop and wait, or can it continue through approved steps?
A side-by-side view of everyday work
| Work dimension | Assistant pattern | Agent pattern |
|---|---|---|
| Task scope | One response, content task or analysis. | A sequence of steps toward a stated goal. |
| Who controls the next step? | The person reads the result, decides and acts. | The system plans, chooses permitted tools, observes results and continues within boundaries. |
| Information access | Application context or material the user supplies. | Connected knowledge stores, APIs and workplace systems, subject to configured permissions. |
| Action authority | Drafts, suggestions, classifications or recommendations. | Execution such as routing a request, provisioning access or updating a transaction. |
| Human role | Prompt, judge and operator. | Set the objective and limits, review outcomes and handle exceptions. |
| Failure response | The user notices a weak answer and tries again. | The workflow needs defined retries, stop conditions, escalation and an owner. |
| Governance burden | Normal review of content and data use. | Named ownership, explicit authority, risk response and lifecycle management. |
These are patterns, not promises about every product. Microsoft’s guidance, for instance, presents built-in Copilot as contextual help in applications such as Outlook, Teams, Word and Excel, while specialized agents can connect to internal knowledge and external services. Other vendors use “assistant” and “agent” differently. Compare the capabilities you can configure and observe.

Drafting and transforming content
An assistant can turn a rough outline into a customer email, rewrite a policy in plain language, extract action items from a transcript or produce alternative headlines. The person still supplies missing context, checks claims and chooses the final wording. This is valuable when the bottleneck is starting, organizing or editing work rather than carrying it through several systems.
Summarizing and preparing
Before a meeting, an assistant can summarize supplied documents, identify open questions and create a briefing. Afterward, it can organize notes and propose follow-ups. It does not automatically know which commitments are authorized, whether a deadline is realistic or whether a message should be sent unless a separate workflow gives it that authority.
Researching and analyzing
An assistant can compare information in files, explain a spreadsheet formula, generate a first-pass analysis or suggest hypotheses. A human validates sources, checks calculations and decides what the analysis means for the business. The assistant reduces search and preparation time; it does not become the accountable decision-maker.

Where assistance ends
If the result requires opening another system, checking a status, changing a record or notifying someone, the user normally performs those steps. Copying an assistant’s answer into a ticketing, finance or identity system is still human-operated execution, even when the answer was generated automatically.

What an agent adds to the workflow
Planning and tool selection
An agent receives a goal such as “process this employee expense under policy.” It can identify the needed checks, retrieve the policy, read the submission, calculate whether receipts and limits are satisfied, and select the appropriate system calls. The sequence is generated at runtime rather than being a single fixed response.
Observation and adjustment
After each tool call, the agent examines the result. If an account lookup returns a missing field, it may request another source or ask the employee for information. If a service reports a temporary failure, a bounded retry may be appropriate. A reliable design defines how many retries are allowed, what counts as success and when to stop.
Taking an authorized action
With the right permissions, an agent can route a purchase order, provision access, update a case, schedule a routine appointment or move a request to the next queue. The capability comes from connected tools and identity permissions, not from the language model alone. A model that can write text but cannot call a system remains an assistant for that workflow.
Returning control when judgment is required
An agent should escalate an exception such as a policy conflict, an unusually large amount, a missing approval or an ambiguous identity. The handoff should include the evidence gathered, actions already taken and the precise decision needed. “Human in the loop” is useful only when the person can see enough context to make that decision.
Concrete examples across everyday teams
Expenses and purchasing
An assistant can read a receipt and suggest a category or flag a possible duplicate. An agent can take a submission through several checks, compare it with policy, request a missing receipt, route an approval and update the finance system. An exception—such as a nonstandard vendor or amount above a threshold—should pause execution for a named approver. Anthropic uses an expense workflow to illustrate this multi-step pattern; the exact capabilities depend on the integrations and permissions an organization configures.

Employee and IT services
For a routine workplace request, an assistant can explain the steps for replacing a device or draft a response to an employee. An agent can authenticate the request, check inventory, create a service ticket, reserve equipment and notify the employee. Microsoft’s workplace-service patterns describe this kind of end-to-end execution with escalation when a case falls outside standard rules.
Access and onboarding
An assistant can produce an onboarding checklist or identify which applications a role usually needs. An agent can create approved accounts, assign standard groups, schedule orientation and report completion across systems. Because identity changes are consequential, the workflow needs an explicit authority boundary, approval policy and a way to revoke or correct an erroneous grant.
Customer support
An assistant can draft a reply from a knowledge base and suggest troubleshooting steps. An agent can classify a ticket, retrieve account details, run an allowed diagnostic, issue a standard status update and escalate a complaint. Refunds, contractual changes and safety-related cases should have separate approval rules rather than being treated as ordinary automation.

An assistant can summarize a meeting and propose owners. An agent could create tasks, assign them according to a project rule, set due dates and send reminders. The team should decide whether those actions are merely suggestions, require confirmation or may occur automatically for low-risk tasks.
How an agent actually operates
- Receive a goal and context. The request includes the desired outcome, relevant data and any constraints. Vague goals produce unpredictable plans, so define the object being changed and the acceptable result.
- Plan a route. The model identifies subtasks and chooses from the tools exposed to it. Tool descriptions, required fields and permission scopes shape what it can attempt.
- Call a tool. The agent retrieves data or requests an action through an API, connector or application function. Authentication should use an identity with only the access needed for that workflow.
- Observe the response. The result is fed back into the loop. The agent checks whether the action succeeded, whether the data is complete and whether a condition requires a different path.
- Continue, retry or stop. A transient error may allow a limited retry; a policy violation, uncertain identity or high-impact change should stop the run. Every stop condition needs a documented destination.
- Escalate or report. The agent returns a completed result, a request for human input or a failure record containing inputs, tool calls and errors. Logs make review and correction possible.
This loop is more flexible than a fixed script but harder to predict. Guardrails should constrain available tools, data, destinations, transaction values and repetition. A workflow can combine both modes: an assistant prepares a recommendation, then an agent executes only the approved portion.
Decide which mode fits a task
Microsoft support guidance recommends evaluating repeatability, impact, how easily errors can be detected and time sensitivity. Use those questions before granting execution authority.

Prefer assistance when:
- The task is exploratory, creative or highly dependent on personal judgment.
- The output needs interpretation before anyone can act.
- A mistake would be difficult to detect or reverse.
- The necessary context is sensitive and cannot be safely connected to an automated workflow.
- The work is occasional and changing, so building a repeatable process would cost more than it saves.
Consider agent execution when:
- The steps repeat and can be expressed as clear rules.
- Inputs, success criteria and allowed actions are well defined.
- Errors are detectable through validation and can be corrected or reversed.
- The work is time-sensitive, high-volume or spread across systems.
- A named owner can monitor results and respond to exceptions.
Use a staged decision
- Map the current process. List every human decision, system lookup, write operation and handoff. Do not automate an undocumented process.
- Separate judgment from routine movement. Keep policy interpretation, unusual cases and irreversible decisions human-led. Identify low-risk steps such as collecting fields, checking completeness or routing a case.
- Score consequences. Consider financial exposure, privacy, security, legal obligations, customer impact and reversibility. A fast workflow is not a good candidate if a wrong action causes lasting harm.
- Start with recommendation mode. Let the system propose tool calls or next steps while a person approves them. Measure false positives, missed exceptions and time saved before enabling automatic execution.
- Expand permissions gradually. Add one tool or action at a time, with narrow scopes and transaction limits. Keep a straightforward way to disable the workflow.
- Review real runs. Sample successful and failed cases, inspect logs and update rules, prompts, tool descriptions and escalation paths. Treat the workflow as an operational service, not a one-time prompt.
Governance: what changes when software can act
Delegation does not transfer accountability. Microsoft states: “When you automate a task or part of a workflow, you remain responsible for reviewing, validating, and approving how the work is used—and for the accuracy, tone, and impact of the final content.” The person or organization that owns the service remains responsible even when an agent performs the individual steps.
Microsoft’s agentic-transformation guidance identifies four additional operating needs when work moves from assistance to execution:
- Named ownership: one team or role is accountable for the workflow, permissions, monitoring and user support.
- A defined risk response: documented thresholds, stop conditions, escalation contacts, rollback or correction procedures and incident reporting.
- Lifecycle management: testing, version control, access reviews, change approval, performance monitoring and retirement when the process or policy changes.
- Explicit authority: a written statement of which data the agent may read, which actions it may take, transaction limits, approval requirements and prohibited operations.
Also decide how users are notified that an action was automated, how long logs are retained, who can inspect them and how an affected person can challenge a result. These controls are part of the product design, not paperwork added after launch.
Common failure modes and practical fixes
The label creates false confidence
A product called an agent may only generate text, while an assistant may trigger a narrowly scoped automation. Fix this by inventorying tools, connectors, permissions, approval gates and stop conditions. Test the actual workflow with representative cases.
The agent has too much access
Broad credentials turn a small automation into a large incident surface. Use least-privilege identities, separate read and write permissions, environment-specific accounts and transaction caps. Remove unused connectors.
Errors propagate across systems
A wrong interpretation can lead to a wrong update, notification and downstream record. Add validation after each important step, require confirmation for irreversible actions and make writes idempotent where possible so retries do not create duplicates.
Best Value
Escalations are vague
“Ask a human if unsure” is not an operating procedure. Define what uncertainty means, which queue receives the case, what evidence accompanies it and how quickly someone must respond. Provide a safe fallback when no one is available.
People stop reviewing because results look polished
Fluent output can hide missing evidence or an incorrect assumption. Keep review requirements tied to impact, not writing quality. Show source records, calculations and proposed changes alongside the agent’s conclusion.
The workflow drifts after a policy change
An agent can continue following outdated instructions unless its knowledge, rules and tests are maintained. Assign an owner to review policy-dependent workflows, rerun test cases after changes and suspend execution when a required source is stale or unavailable.
How product categories overlap
Microsoft separates built-in Copilot experiences from specialized agents in its own ecosystem. Copilot provides contextual help inside applications; agents can connect to additional organizational knowledge and services. Microsoft describes declarative agents as using built-in infrastructure for more straightforward tasks, while custom engine agents allow greater customization and complex workflows but require additional hosting and security work. Those distinctions explain one vendor’s design; they are not a universal industry taxonomy.
OpenAI emphasizes independent task completion, workflow control, tool selection and guardrails. Anthropic emphasizes the self-directed plan–act–observe–adjust loop. These descriptions overlap on the behavior that matters: an agent has a mechanism for deciding and executing successive steps, while a basic assistant generally waits for the person to direct each step.
When comparing products, ask for a capability matrix rather than accepting a category name:
- Which systems can it read, and under whose identity?
- Which operations can it perform without confirmation?
- Can administrators set monetary, data, time or frequency limits?
- What happens on an API error, ambiguous result or policy conflict?
- Are actions logged with inputs, outputs, approvals and timestamps?
- Can a human pause, override, roll back or disable a run?
- Who owns updates, security reviews and incident response?
A practical rollout pattern
- Choose a low-risk, repeatable workflow. Avoid starting with actions that affect identity, large payments, legal commitments or safety.
- Document the baseline. Record current steps, handoffs, average volumes, common exceptions and existing controls. This gives you a comparison point without assuming a productivity gain.
- Build a read-only assistant first. Connect the minimum data, let it summarize or recommend and have staff verify the result.
- Add one reversible action. For example, create a draft ticket rather than closing a case. Require approval and log every proposed change.
- Define production controls. Set ownership, permissions, limits, escalation service levels, monitoring and a shutdown procedure before unattended runs.
- Expand only after evidence. Review error types and exception rates, not just completion counts. Increase scope when controls work, and narrow or stop when they do not.
Enterprise implementation can involve different partner and hosting arrangements, but those commercial routes do not determine whether a workflow is safe or appropriate. Capability, authority and operational ownership remain the decision criteria.

With an assistant, your central skill is directing and evaluating output: provide context, ask precise questions, check evidence and perform the next action. With an agent, your work shifts toward process design and oversight: define the goal, boundaries, permissions, exception policy and success measures, then review what the service does.
That does not make human judgment optional. It moves judgment to the places where it has the most leverage: deciding which work is suitable for delegation, approving high-impact outcomes, investigating failures and changing the workflow when the business or policy changes. A well-designed agent removes repetitive coordination without hiding who is accountable.
