AGENTS.md May Be the Most-Read—and Worst-Written—Document in Your Company

AGENTS.md is a plain Markdown file for giving coding agents repository-specific instructions. Evidence suggests agents interact heavily with this kind of guidance, and researchers have found recurring quality problems in sampled files. But neither claim proves that AGENTS.md is literally the most-read or worst-written document in a typical company. The practical case is simpler: teams should treat it as working software documentation—specific, current, and tested against real agent outcomes.

What AGENTS.md is—and why it matters

The AGENTS.md project describes an open, Markdown-based format for helping coding agents understand and work in a repository. It complements a human-facing README with guidance such as setup commands, style conventions, test instructions, project context, and security considerations. It is not a mandatory schema: teams write ordinary Markdown, and individual tools may interpret discovery and scope differently.

The project recommends a root-level file and allows nested files for subprojects, with the nearest applicable file taking precedence. This is useful when packages have genuinely different workflows, but it is not a guarantee that every agent implements precedence in the same way. Visual Studio Code, for example, documents AGENTS.md among its project-wide instruction formats, alongside narrower instruction files for applicable paths and tasks. Check the behavior of the specific agent surface your team uses rather than assuming universal support for every feature.

The project reports use in more than 60,000 open-source projects; that is its own adoption figure, not an independently audited count. It also gives 88 AGENTS.md files in OpenAI’s main repository as an example “at time of writing,” not a current census. Those numbers illustrate how widely the format has been taken up, but do not establish workplace readership. AGENTS.md project

Is AGENTS.md really the most-read company document?

There is a plausible reason the claim feels true: coding agents actively consult repository guidance while completing work. In a 2026 study of 557 coding sessions and 94,813 development events, instruction files and working notes made up 60.5% of documentation interactions. Classical technical documentation accounted for 10.6%, and API references for 1.3%. Those are shares of interactions in that study’s dataset—not a measure of what employees read most across companies, and not a count of unique readers. “From Agent Behaviour to Agent-Friendly Documentation”

So the headline is best read as a provocation: a small file may have outsized influence on agent work, even if no evidence here ranks it against every other company document. That influence makes quality consequential. An instruction that is inaccurate, duplicated, or contradictory can steer repeated work in the wrong direction.

Do AGENTS.md files improve coding-agent results?

The evidence is mixed because studies ask different questions and measure different outcomes. A benchmark study compared no context file, generated files, and developer-committed files; a separate pull-request study measured efficiency in a small set of repositories. Their findings are not interchangeable.

Study and sample What it compared or measured Reported result
“Evaluating AGENTS.md,” 2026: 300 tasks from 11 popular Python repositories in SWE-bench Lite and 138 tasks from 12 repositories in CTXbench No context file versus generated or developer-provided context files Generated files reduced average resolution rate by 0.5 percentage points on SWE-bench and 2 points on CTXbench; neither difference was statistically significant. Average steps rose by 2.45 and 3.92, and cost by 20% and 23%, respectively, in the reported setup.
Same benchmark study and tested setup Developer-provided context files Average performance was 2.4% higher, with p=21%; the difference was not statistically significant. Steps and cost also increased.
“On the Impact of AGENTS.md Files on the Efficiency of AI Coding Agents,” 2026: 10 repositories and 124 pull requests Runtime, output-token consumption, and task completion behavior with AGENTS.md present Median runtime decreased by 28.64% and output-token consumption by 16.58%, while task completion behavior remained comparable.

The benchmark authors also found more testing and repository exploration when files were present. In an additional experiment, generated context files improved performance when other documentation was removed. Their results therefore suggest that usefulness may depend on what context is already available; the reported figures are not universal forecasts of business impact. “Evaluating AGENTS.md: Are Repository-Level Context Files Helpful for Coding Agents?”

The pull-request study reports an efficiency gain, but its 10-repository, 124-PR sample is small and its operational question differs from the benchmark’s task-resolution comparisons. It is a meaningful result, not a direct replication of the benchmark or proof that every team will see the same change. “On the Impact of AGENTS.md Files on the Efficiency of AI Coding Agents”

What makes these files go wrong?

A 2026 analysis of 100 popular open-source repositories containing AGENTS.md or CLAUDE.md identified recurring configuration smells. The authors detected Lint Leakage in 62% of sampled files, Context Bloat in 42%, and Skill Leakage in 35%. These rates describe the researchers’ selected repository sample and detection method; they are not representative estimates for all company instruction files. The authors also report that smells can co-occur, particularly Context Bloat, Skill Leakage, and Conflicting Instructions. “Configuration Smells in AGENTS.md Files: Common Mistakes in Configuring Coding Agents”

Lint Leakage

Lint Leakage is the most common smell reported in that sample. In practice, look for lint rules or formatting demands copied into the agent file when they are already enforced elsewhere, irrelevant to the current work, or no longer accurate. Redundant instructions add reading and interpretation without necessarily adding useful direction.

Context Bloat

Context Bloat means overloading the file with material an agent does not need for its likely tasks. The benchmark authors caution that unnecessary requirements can make tasks harder and recommend that human-written context describe only minimal requirements. Their tested analysis found no clear relationship between file length and outcomes, so there is no evidence-based universal word limit; optimize for relevance, not an arbitrary count.

Skill Leakage and conflicting instructions

Skill Leakage and conflicting instructions are further reasons to keep scope clear. Do not put tool-specific procedures in a project-wide file if they apply only to one tool or task, and do not leave contradictory rules scattered across root, nested, and tool-specific instruction files. The exact scoping behavior varies by product, so verify which files the chosen agent actually reads.

How to write an AGENTS.md that helps

  1. Start with work the agent must actually do. Add project-specific setup, test commands, style expectations, security boundaries, or repository conventions that are not obvious from the code or other documentation. The format’s own guidance lists these as common topics. AGENTS.md project
  2. Make each instruction actionable. Prefer a concrete command, location, or constraint over a broad demand such as “follow best practices.” If a command differs by package or environment, identify the relevant scope.
  3. Keep the file minimal and maintainable. Link or point to authoritative documentation where appropriate instead of copying an exhaustive manual. Remove requirements that are duplicated, stale, irrelevant, or already enforced automatically.
  4. Scope exceptions deliberately. Use nested files or supported path-specific instructions only where subprojects or file types genuinely differ. Confirm precedence and support in each agent product your team relies on. Visual Studio Code custom instructions documentation
  5. Review it like code. When setup, tooling, test commands, or project structure changes, update the guidance alongside the change. Check for contradictions between root and nested files and between agent-facing and human-facing documentation.
  6. Measure local effects. Compare agent success, steps, runtime, token or cost use, and compliance with team policy before and after an instruction change. Published studies report different outcomes, so your repository and workflow are the relevant test.

What the headline gets right—and what it cannot prove

AGENTS.md can be an unusually high-leverage document because an agent may consult it repeatedly while working, and current studies show both potential efficiency benefits and cases where extra context adds steps and cost without a statistically significant success-rate gain. Researchers have also found measurable configuration smells in a selected sample. Together, these findings justify treating the file as consequential documentation—not declaring it the most-read or worst-written document in every company.
