Agentic AI vs. Traditional Security Automation: Which Should You Use?

Use traditional SIEM/SOAR automation for stable, repeatable response procedures; consider agentic AI for investigations that require variable, multistep reasoning. The safer choice is usually workflow-specific rather than organization-wide. Agentic systems can interpret context and choose their next step, but that autonomy adds identity, authorization, monitoring and accountability requirements. No neutral evidence currently establishes that agents outperform established automation across security operations.

What the two approaches actually do

Traditional security automation

Traditional security automation connects tools such as a SIEM and SOAR platform to explicit conditions, branching logic and approved playbooks. A detection triggers a known sequence: enrich an indicator, open or update a case, notify a team, block a confirmed address or request approval for containment. The workflow can include many branches, but each branch is designed in advance.

This model is built for consistency and inspection. An analyst can read the rule, test it against sample events, identify every integration it can call and document the approval required before a consequential action. CISA describes SIEM/SOAR as improving visibility and enabling swift response by automating predefined actions after anomalies are detected. Its implementation guidance is available at CISA’s Guidance for SIEM and SOAR Implementation.

The NSA’s Automation and Orchestration Pillar similarly frames automation around policy-driven actions, defined processes and consistent enforcement. That is valuable when the organization must prove that the same condition receives the same treatment.

Agentic AI

NIST defines agentic AI as systems that function as autonomous agents: they can make decisions independently, learn from interactions, adapt to changing environments and interact dynamically with users and systems. See NIST’s Agentic AI overview.

In a security operation, an agent can receive a goal such as investigating a suspicious sign-in, gather context from identity, endpoint, email and threat-intelligence systems, interpret the results, plan a sequence and adjust that plan as evidence changes. It might recommend a response, pause for approval or execute a narrowly permitted action. Microsoft’s explanation of agentic AI in cybersecurity contrasts predefined playbooks with goal-directed planning for activities such as triage, hunting and response. That is a vendor description of the category, not independent proof of superior performance.

“Agentic” is therefore a spectrum, not a binary product label. A recommendation-only assistant has less operational risk than an agent authorized to isolate hosts. Conversely, conventional automation can be highly sophisticated, with branching rules and context lookups. The meaningful question is how a workflow decides and acts, how much discretion it receives and whether operators can inspect and govern it.

Where traditional automation is the better fit

Stable triggers and repeatable responses

Choose explicit playbooks when the trigger, evidence and response are well understood. Examples include enriching every detected domain with reputation data, routing a high-confidence alert to the correct queue, notifying an on-call team or applying a previously approved block to a known malicious indicator. The value is dependable execution, not improvisation.

Strict policy enforcement

Playbooks are appropriate when consistency matters more than interpretation. A workflow can require two approvals before disabling an account, restrict an action to a particular business unit or stop when a required field is missing. The policy is visible in code or configuration and can be reviewed by security, risk and compliance teams.

Auditable testing and change control

Organizations with formal change processes often find deterministic automation easier to validate. Engineers can replay representative alerts, compare expected and actual tool calls, version the playbook and roll back a change. This does not make a playbook automatically safe: an incorrect rule can still cause an outage. It does make the source of the behavior easier to identify.

Structured data and mature integrations

When the required fields are present and integrations are reliable, rules can express the needed branching directly. CISA’s guidance emphasizes prioritizing SIEM log ingestion because automation cannot compensate for missing or stale visibility. Before adding autonomy, verify that the logs, identity data, endpoint telemetry and case records your procedure depends on are connected, current and permissioned.

Where agentic AI may add value

Investigations that change as evidence arrives

An investigation may begin with one alert but require different next steps depending on what the agent finds. A suspicious login could lead to checking device posture, recent mailbox rules, impossible-travel context, authentication history and related users. A fixed playbook can encode every branch, but maintaining that tree becomes expensive as systems and attack patterns change. An agent can select the next permitted query based on the evidence already collected.

Cross-source triage and enrichment

Agents can be useful when analysts must assemble context from several systems and explain how the pieces relate. They may summarize a case, identify missing evidence, propose queries or rank plausible hypotheses. These are assistance functions: the analyst should be able to inspect the underlying records rather than accept an unsupported conclusion.

Goal-directed work with bounded discretion

An organization might define a goal—determine whether an endpoint is involved in an incident—while limiting the agent to read-only telemetry, a fixed set of queries and a recommendation at the end. This can address variation without granting authority to make irreversible changes. Start with recommendation mode or analyst approval and expand only after observing real cases in your environment.

What the evidence does not show

The available guidance identifies triage, hunting and response as possible agentic workflows, but it does not provide independently validated head-to-head measurements for accuracy, alert reduction, return on investment or mean-time improvement. Do not claim that an agent is faster or more accurate unless a study directly supports that claim for your data and operating conditions.

Decision framework: choose per workflow

Score each candidate workflow against the following questions. A workflow can use both approaches—for example, an agent recommends a disposition while a conventional playbook executes only after approval.

Decision factor Favors traditional automation May justify agent assistance Questions to answer
Workflow stability Inputs and required steps are predictable. Evidence changes the next step and variation is material. How often do analysts encounter a case outside the current playbook?
Impact of an error Actions are reversible and low impact. Agent remains recommendation-only or approval-gated. Could a mistake disable an account, isolate a host or alter production controls?
Permission scope Fixed service accounts and narrowly defined tool calls suffice. Agent can receive purpose-limited identity and tools. Can access be restricted to the data and actions this workflow needs?
Explainability and audit Rules and branches are directly inspectable. Every retrieved item, decision, tool call and approval is recorded. Can an analyst reconstruct why the system acted?
Data and integrations Required fields are structured and reliable. Agent can combine sources while exposing evidence and gaps. Are critical logs ingested, current and correctly permissioned?
Testing and rollback Representative cases can be replayed with deterministic outcomes. Agent supports sandboxing, recommendation mode, drift monitoring and a stop switch. Can you stop or reverse an unsafe action?
Operational maturity Existing owners and playbook change control are sufficient. Team can monitor model behavior, review access and investigate failures. Who owns the agent, escalations and periodic reassessment?

A practical adoption path

1. Inventory the workflow

Document the trigger, data sources, decisions, tools, approvals, outputs and failure consequences. Separate read operations, recommendations and execution. If the workflow cannot be described clearly enough to assign an owner, it is not ready for autonomous execution.

2. Establish a deterministic baseline

Measure how the current playbook behaves on representative alerts: which cases it resolves, where analysts intervene, which integrations fail and which actions require rollback. This baseline is essential for evaluating an agent without assuming that a new interface is an improvement.

3. Start in read-only or recommendation mode

Give the system access to the minimum telemetry needed to investigate. Require it to show the evidence it used, the uncertainty or missing data it identified and the proposed next step. An analyst should approve any action that changes identity, endpoint, network or production state.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Define the authorization boundary

Create a distinct identity for the agent. Grant least-privilege access to specific data sets and tools, and separate read, recommend and execute permissions. Do not reuse a broad administrator credential for convenience. Define which actions are impossible for the agent, not merely discouraged in a prompt.

5. Test normal, edge and adversarial cases

  • Replay common alerts and verify that evidence and recommendations are complete.
  • Use incomplete, contradictory and stale data to see whether the system stops or invents certainty.
  • Test prompt injection and malicious tool output intended to redirect the workflow.
  • Check that approval gates cannot be bypassed through alternate tools or indirect requests.
  • Exercise the stop switch, credential revocation and rollback procedure.

6. Monitor and review continuously

Log the input or prompt as appropriate, evidence retrieved, model or policy version, decisions, tool calls, approvals, final outcomes and errors. Review access and behavior for drift. Assign an incident owner who can suspend the agent and communicate with affected teams.

7. Expand autonomy only on evidence

Increase authority one action at a time, retaining approval for high-impact or hard-to-reverse changes. Compare performance with the deterministic baseline and examine near misses, not only successful cases. If the agent’s benefits cannot be demonstrated on your actual alerts and integrations, keep the workflow in recommendation mode or return it to a playbook.

Guardrails for autonomous security agents

CISA and international partners warned on May 1, 2026 that agent autonomy and interconnectedness can introduce privilege escalation, emergent behavior and accountability gaps. Their guidance recommends aligning agent risk management with existing frameworks, restricting autonomy, using layered defenses and strong identity, retaining human oversight, threat-modeling attacks, monitoring continuously and conducting recurring security assessments. One recommendation states: Limiting agent autonomy by ensuring agents are not granted broad or unrestricted access—especially to sensitive data or critical systems. Read the announcement at CISA and Partners Release Guidance on Adopting Agentic AI Services.

  • Distinct identity: Authenticate the agent separately from employees and services so its actions can be attributed and revoked.
  • Least privilege: Scope data, APIs, commands and environments to one purpose; prohibit broad access to sensitive data or critical systems.
  • Approval tiers: Allow low-impact enrichment automatically, require analyst approval for containment and require stronger authorization for irreversible production or identity changes.
  • Complete audit trail: Record relevant inputs, retrieved evidence, decisions, tool calls, approvals, outcomes and failures.
  • Input and tool trust: Treat external text, documents and tool responses as potentially hostile. Threat-model prompt injection and manipulation of retrieved content.
  • Runtime controls: Set time, cost, query, destination and action limits. Provide a tested stop switch and a credential-revocation path.
  • Human accountability: Name the owner for approvals, escalation, incident handling and periodic access review.

Identity and governance gaps to address

NIST’s NCCoE Agentic AI Identity and Authorization Project Resource Hub notes that weak identity, authorization and governance can contribute to data leaks, compliance failures, prompt injection and unpredictable autonomous behavior. Traditional identity and access approaches may not fully address systems that act autonomously, so the agent’s identity, delegated authority and tool-use context need explicit design.

The NCCoE resource describes implementation guidance in development and a planned SP 1800-series practice guide with example implementations and laboratory lessons. It is not a published agent-specific standard. Likewise, NIST’s SP 800-53 Control Overlays for Securing AI Systems project page, updated January 8, 2026, describes work in progress and proposed single-agent and multi-agent use cases; it does not establish a finalized overlay.

Common failure modes and fixes

“We gave it an admin token so it would not get blocked.”

Why it fails: A compromised prompt, tool or model decision can turn one investigation into organization-wide access. Fix: Use a separate identity, least privilege, scoped tools, short-lived credentials and approval gates. Test revocation before production use.

“The agent’s summary is the audit record.”

Why it fails: A summary can omit contradictory evidence or the exact command that changed state. Fix: Preserve source records, retrieved evidence, tool calls, approvals and outcomes alongside any generated explanation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“The model can read every alert and decide what matters.”

Why it fails: More data does not guarantee better context; stale or missing telemetry can produce confident errors and increase exposure. Fix: Prioritize reliable SIEM ingestion, define data freshness requirements and make missing evidence an explicit stop condition.

“Prompt instructions are a security boundary.”

Why it fails: Untrusted alert content, tickets, emails or web pages can attempt to manipulate the agent. Fix: Enforce permissions outside the model, isolate tools, validate parameters and test prompt-injection paths.

“Autonomy is safer because it removes analysts from the loop.”

Why it fails: Removing review also removes a control over ambiguous or high-impact decisions. Fix: Match review requirements to impact and reversibility; automate routine enrichment while retaining accountable approval for consequential response.

How to compare results without misleading yourself

Evaluate a workflow on the same representative alert set and operating constraints used for the baseline. Track completion quality, evidence coverage, unnecessary escalations, unsafe recommendations, approval bypass attempts, integration failures, rollback success and analyst correction effort. Separate recommendation quality from execution safety: an agent may produce a useful hypothesis but still be unsuitable for automatic containment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Document the test population, time period, permissions, model and policy versions, human review rules and excluded cases. A one-time pilot result is not a universal performance claim. Reassess after data sources, integrations, attack patterns or model versions change.

Making the choice

Choose a conventional playbook when the process is stable, policy-heavy, structured and easy to express as tested rules. Choose agent assistance when variation and cross-source reasoning are the bottleneck, provided the organization can supply bounded authority, strong identity, complete auditability, adversarial testing and human accountability. In many SOCs the practical answer is a hybrid: deterministic automation handles known actions, while an agent gathers context or recommends the next step under explicit approval.

Make the decision at the workflow level, not by counting features or accepting a product’s “agentic” label. The winning design is the one that improves the specific operation without creating a larger, less observable failure mode.
