Implement continuous testing by making automated checks part of the delivery path: trigger fast tests when code changes, add integration and broader quality checks in stages, publish results where developers can act on them, and validate deployed behavior with monitoring and controlled exposure. It is a feedback practice—not a product purchase or a single test suite.
What continuous testing means in a DevOps pipeline
Continuous integration provides the change trigger and shared workflow. Microsoft Learn defines CI as “the process of automatically building and testing code every time a team member commits code changes to version control” in its Use continuous integration guidance. Continuous testing extends that automated feedback across delivery, adding tests at stages where integration, deployment configuration, or production behavior can be assessed.
DORA’s 2021 Accelerate State of DevOps Report describes early, frequent testing throughout delivery, with testers working alongside developers, as a way for teams to iterate and make changes more quickly. That describes a practice, not a guaranteed outcome for every team. A separate DORA 2018 report describes feedback in less than ten minutes on local workstations and CI servers; treat that as a historical practice target, not a universal service-level requirement.
Implement continuous testing in stages
1. Put code and tests on the same change path
Keep application code and test code in version control. Use a shared integration workflow—such as short-lived branches or pull requests—and configure builds and tests to run on relevant changes. The key is that a change should receive automated feedback before it becomes a late-cycle handoff to a separate testing phase.

2. Establish a fast, reproducible first feedback loop
Start with unit tests and other quick, deterministic checks close to the code change. Make failures visible to the person who introduced the change, and ensure the tests can run in a local development environment as well as in CI. DORA’s less-than-ten-minute feedback practice is a useful historical aspiration for keeping a loop short, but actual run times depend on the application and test design.
3. Add integration tests to the primary pipeline
Once the first loop is dependable, run integration tests in the main CI/CD path. Make their dependencies, configuration, and test data explicit so a developer and the pipeline can reproduce the same conditions. Microsoft’s DevSecOps maturity guidance describes automated tests entering primary pipelines, including some integration testing.
4. Stage slower checks and fail fast
Use successive test or staging environments for longer-running integration, load, and user acceptance checks. Order validations so likely-to-fail, fast checks run before expensive suites; this exposes basic failures sooner and avoids spending pipeline time on later stages unnecessarily. Keep the longer tests in the delivery workflow rather than letting them become an unowned manual phase.

5. Publish results and connect them to requirements where useful
Check test projects into source control, build them in the pipeline, run them on commits or deployments, and make the resulting test records accessible to the team. If requirements traceability matters, associate automated tests with test cases and track results alongside them. Azure Test Plans documents workflows involving MSTest, NUnit, xUnit, Selenium, Python PyTest, and Java Maven/Gradle; confirm current support and versions against the product documentation before standardizing on a framework. Expand beyond functional tests to security checks and, as the team is ready, performance testing. Microsoft’s DevSecOps maturity guidance describes a progression from periodic or manual testing toward continuous automated unit and integration testing, with performance testing in its optimized stage. This is a progression rather than a requirement to put every possible test in the earliest commit gate.
7. Validate deployed behavior safely
Preproduction tests catch many problems, but some behavior only appears under production conditions. Shift-right testing checks behavior and performance after deployment; pair it with monitoring and controlled exposure so unexpected behavior can be detected and risk managed. Production validation complements earlier testing rather than replacing it. DORA’s discussion of this approach appears in its shift-left on security capability material.

Choose pipeline and test tools against your workflow
Choose tools based on the repository and source-control workflow, languages and test runners, commit and deployment triggers, build artifacts and test environments, result visibility, traceability needs, extensibility for security and performance checks, and operational constraints or cost. Microsoft Learn identifies Azure Pipelines and GitHub Actions as CI options and describes Azure Pipelines as supporting build, test, and deployment workflows. Those capabilities do not make either option best for every team. See Microsoft’s CI overview and Azure Pipelines documentation.
Tool selection should follow the test strategy: a pipeline runner triggers and coordinates work; test frameworks exercise the application; test management and reporting help teams interpret outcomes and trace requirements. Buying or enabling one service by itself does not create continuous feedback.

Troubleshoot common continuous-testing failures
Tests pass locally but fail in CI
Compare the runner’s runtime, dependencies, configuration, environment variables, and test data with the local setup. Make those inputs explicit and reproducible; avoid reliance on untracked local state.

The pipeline is too slow to be useful
Separate fast checks from longer suites, run the likely-to-fail checks early, and reserve later stages for integration, load, or user acceptance coverage. Review which tests belong on every change versus a deployment-stage trigger.
Failures appear but nobody can act on them
Publish test records in a place developers can find, connect results to the change or deployment that triggered them, and make ownership clear. Where requirements traceability is important, link automated tests and results to test cases.
Staging passes but production behavior is wrong
Use monitoring and controlled exposure to validate behavior after deployment. Investigate production-only configuration and traffic conditions while retaining the earlier preproduction checks that catch issues before release.

FAQ
Does continuous testing mean testing every change in production?
No. It means automated feedback throughout delivery. Production validation is a later complement to checks performed before deployment, and should be paired with monitoring and controlled exposure.
Which CI platform should a team choose?
There is no universal choice established by these sources. Compare repository fit, language and test-runner support, triggers, test environments, results and traceability, extensibility, and operating constraints.
