Crunch Didn’t Sneak Into Game Development—It Was Invited In

Crunch is not an unavoidable law of making games. Developers have repeatedly reported long-hours periods, and their explanations point to decisions about schedules, scope, expectations, staffing and management. That does not mean every overtime shift can be prevented—or that every studio faces the same pressures. It does mean crunch is worth examining as a production and workplace practice, not simply as a feature of game development.

What crunch means—and why the label matters

“Crunch” usually refers to a period of unusually long or intensive work tied to a project deadline. But workers do not use the term consistently: some describe their hours as crunch, while others report extended or long hours without calling them that. A survey that asks only about crunch can therefore miss overtime that workers experience under a different name.

The distinction matters when interpreting prevalence figures. In the IGDA’s 2023 Developer Satisfaction Survey, 28% of respondents said their job involved crunch, while another 25% reported extended or long hours they did not call crunch. Those are separate survey responses, not proof that all respondents used the same definition or that the figures capture every form of overtime.

How common is crunch in game development?

The latest directly reviewed figures here come from the IGDA’s 2023 Developer Satisfaction Survey, published in 2024. Of respondents, 28% reported a job involving crunch and a further 25% reported long or extended hours without using that label. During crunch or long-hours periods, 30% said they worked more than 60 hours per week.

These are reports from a survey sample, not a census of game workers. The survey was open from May 17 to October 20, 2023, and had 777 valid responses. It was self-reported and self-selected; the report cautions that it may not represent game workers worldwide and notes likely overrepresentation of respondents in the United States and Canada. Treat the figures as an indication of what respondents reported, not as a global industry-wide rate.

The survey also found that one-third of employee respondents received no additional compensation for overtime or crunch. That finding applies to employee respondents; it should not be generalized to freelancers, self-employed developers, or all national employment systems.

Why do game developers crunch?

In the IGDA’s 2014 survey, respondents were asked about reasons for crunch or extended overtime in their workplaces. The most frequently selected explanation was poor or unrealistic scheduling. Other common selections concerned feature creep, unclear expectations, insufficient staffing and inexperienced management.

These are respondents’ reported explanations in the 2014 survey, not measured shares of overtime caused by each factor. The figures are not a current breakdown, and they should not be compared directly with the 2023 prevalence results: the surveys used different questions, samples and labels. The IGDA’s 2014 survey release also reported that 54% disagreed or strongly disagreed that crunch was necessary, while 38% said they received no compensation for extra time.

Is crunch necessary in game development?

The evidence here does not establish that every instance of overtime is avoidable, or that one production method can eliminate it. But it also does not support treating recurring crunch as an inherent requirement of game development. In the 2014 survey, more respondents disagreed or strongly disagreed that crunch was necessary than reported compensation for extra time; those answers describe respondents’ views, not a controlled test of how projects perform without crunch.

There is also a longer history to the debate. In its 2004 quality-of-life report, the IGDA wrote, “Long hours are endemic,” and warned that experienced developers fed up with repeated crunch cycles might leave the industry. That is an association report documenting a workplace concern, not a peer-reviewed causal study. The concern has not disappeared from more recent discussion: in the introduction to the 2023 survey summary, IGDA Executive Director Jakin Vela called for opportunities to “build back in healthy and sustainable ways.”

What the wider evidence says about production problems

A 2020 analysis of 200 game-development postmortems from 1997 to 2019 identified 927 development problems. It found management and production problems in similar proportions, with the main root causes more often related to people than technology. This offers context for why organizational decisions deserve scrutiny, but the paper does not measure crunch prevalence or show that any single management issue causes overtime.

Likewise, the available figures do not quantify a universal productivity loss, health effect or game-quality penalty caused by crunch. It is reasonable to ask what repeated overtime costs a team, but those outcomes should not be presented as measured here. For advocacy context, Coray Seifert’s 2013 GDC Vault session, “Why We Can’t Afford to Crunch”, argues against crunch; it is an advocacy session rather than independent empirical proof.

What to examine instead of treating crunch as inevitable

If a project repeatedly relies on long hours, the reported causes suggest practical questions for a studio, team or project review. Asking them does not guarantee a fix, and the surveys do not test a universal remedy. They help make the decisions behind overtime visible.

  • Schedule: Were deadlines based on realistic estimates, and can they change when production realities change?
  • Scope: How are new features or requirements evaluated against the delivery date and available capacity?
  • Expectations: Do workers have clear priorities and a shared understanding of what must ship?
  • Staffing and management: Does the team have adequate staffing and production experience for the commitments it has made?
  • Overtime terms: Is extra time exceptional or routine, and is compensation pay, time off, another stated arrangement, or none?
  • Reporting: Are crunch and other extended hours tracked separately, so a difference in terminology does not hide work?

The point is not to assign blame to individual developers who work late. It is to make production choices and workplace expectations part of the conversation, rather than presenting recurring overtime as something that simply arrives with the medium.
