5 Metrics to Prove Your AI Strategy’s Business Value

To prove that an AI strategy is creating business value, measure five connected layers: financial impact, strategic outcomes, operational KPIs, user adoption, and technical performance. The right measures depend on the use case and its business case; no single metric or productivity benchmark works for every organization. Start with a defined baseline and value hypothesis, then connect system use to changes in work and, ultimately, business outcomes.

1. Financial impact: Is the use case paying off?

Measure results tied to the business case, such as revenue uplift, cost to serve, or margin improvement. Set out the expected value before implementation and maintain a living business case as the use case changes or scales.

Count the full cost of ownership alongside the benefit. Depending on the deployment, that can include model, cloud, token, vendor, and licensing costs. A lower cost per task is not proof of financial value if quality falls or other costs rise.

Assign ownership clearly: finance or FP&A should own financial measures, working with the process owner responsible for the operational results that feed the business case.

2. Strategic outcomes: Is AI advancing a stated priority?

Choose outcomes that express the organization’s strategic priorities, rather than collecting attractive metrics that are disconnected from them. Relevant measures might include customer satisfaction, NPS, retention, on-time delivery, or compliance performance.

Define the population, period, and outcome before comparing results. For example, a change in customer satisfaction matters only when you can say which customers and interactions were included and how the result compares with the baseline.

3. Operational KPIs: Is work changing?

Operational measures show whether AI is changing how a process runs. Depending on the task, track cycle time, defects or rework, abandonment, first-contact resolution, or cost per case or transaction.

Compare the same defined process before and after deployment, using a consistent population and time period. Name a process owner to manage end-to-end KPIs; without that accountability, local gains can be mistaken for improvements to the whole workflow.

4. User adoption and engagement: Is AI being used as intended?

Track daily active users and feature usage, but pair them with measures that show whether AI is entering real work. Workflow penetration—the share of eligible tasks completed with AI support—is one useful measure. Acceptance, overrides, and substantial edits can help explain how users interact with outputs.

Adoption is an enabling signal, not proof of value. Sustained use is generally needed for process measures to move, but a high user count does not establish that work is faster, better, or less costly. Segment results by role or function where relevant instead of treating one average as universal.

5. Technical performance: Is the system reliable and economically viable?

Track output quality, hallucinations and other safety issues, latency, token cost per interaction, and performance drift. These measures help establish whether a system can support its intended workflow reliably and at an acceptable cost.

As McKinsey puts it, “Technical performance is the foundation of any AI system.” It is a foundation, not the business case: a technically healthy system can still fail to improve operational or financial outcomes. For a broader evaluation approach, NIST’s 2025 ARIA pilot covered five organizations and seven AI applications, using model testing, red teaming, field testing, and measurement trees to assess validity.

How to connect the five layers into credible evidence

Define the test before deployment

  • Write down the value hypothesis, target, baseline, metric definitions, and accountable owner.
  • Specify the process, eligible population, period, and outcome so post-deployment results can be compared like with like.
  • Decide how to attribute changes to the AI deployment. McKinsey identifies A/B testing and staggered deployment as methods that can strengthen attribution.

Review evidence in stages

Use recurring reviews and decision gates. First establish whether the system performs adequately; then assess whether people adopt it, whether the workflow changes, and whether those changes deliver strategic and financial outcomes. When scaling, test whether adoption, operational effects, attribution, economics, and technical performance hold under wider load.

Keep benefits and total cost of ownership in the same evidence pack. This makes it harder to present an operational gain as a business win while overlooking the costs required to achieve it.

What the available evidence says—and does not say

In an April 24, 2026 article, McKinsey reported that nearly eight in ten organizations in its latest Global Survey on AI used generative AI in at least one business function, 62 percent of respondents said their organizations were experimenting with agentic AI, and 60 percent said they had not seen enterprise-wide EBIT impact from their AI programs. These figures describe survey respondents; they are not predictions for an individual company.

In a 2025 McKinsey survey, 21 percent of respondents whose organizations used generative AI said their organizations had fundamentally redesigned at least some workflows. Fewer than one in five respondents said their organizations tracked well-defined KPIs for generative AI solutions. Together, these findings underscore why activity and experimentation should not be confused with demonstrated value.

Microsoft Research’s Generative AI in Real-World Workplaces synthesizes more than a dozen workplace studies and describes a randomized controlled trial of introducing generative AI into organizations. Its summary does not offer one productivity percentage as a universal benchmark; effects vary by role, function, organization, adoption, and utilization. Set a use-case-specific target and measure it against your own baseline rather than promising a fixed lift.

For comparisons between deployments, put the five layers side by side: financial impact and total cost, operational change against baseline, strategic or customer outcome, adoption and workflow penetration, and technical quality, safety, reliability, and cost. Record the attribution method, time period, and relevant user or task segments as well, so that apparent gains are genuinely comparable.
