How to Keep a YouTube Stream Live While Replacing the Source Video on a Server

Keep the encoder’s YouTube output running and change or sequence the video upstream. Replacing the media source is not the same as ending the YouTube stream: YouTube’s encoder guidance says the stream ends when the encoder stops sending content. However, neither YouTube nor the software documentation cited here guarantees that every source change will be invisible to viewers or that a disconnected encoder will resume the same broadcast.

What stays live—and what can stop

A typical setup has a media source (one video or a sequence), an encoder that sends the resulting feed, and YouTube’s ingest endpoint, configured with a server URL and stream key. To replace the video without intentionally ending the broadcast, keep the encoder’s configured YouTube output running while changing the source through a workflow that supports it.

YouTube’s Live Streaming API distinguishes the incoming liveStream feed from a liveBroadcast that the feed can be associated with. That distinction helps explain the architecture; it is not a promise that YouTube will preserve a broadcast after an encoder disconnect. YouTube’s encoder setup instructions say to stop sending content from the encoder to end the stream, and state that streams under 12 hours are automatically archived. The archive statement does not mean that restarting an encoder necessarily continues the same broadcast. YouTube’s encoder setup instructions and the LiveStreams API documentation describe these workflows.

Choose how to change the source

These are source-handling choices, not alternate ways to end and restart YouTube. OBS is more approachable for an operator who changes sources in a GUI. FFmpeg is suited to a sequence prepared in advance, provided the files are compatible.

Option 1: Use OBS with a Media Source

Configure a video source

  1. In OBS, add a Media Source to the scene that feeds your stream. Choose the video file on the server or machine running OBS.
  2. Enable Loop if that file should start again after playback reaches its end. OBS documents the default as Off, so check the setting rather than assuming it is enabled.
  3. Configure OBS’s YouTube output with the server URL and stream key from YouTube Studio’s live control room. Start the encoder output and confirm the feed appears in the live control room before relying on it.
  4. To change the source, use the media-source controls or switch to a scene configured with the replacement source while keeping the OBS output running. Check the program output and YouTube preview for the expected picture and audio.

OBS documents support for formats including MP4, TS, MOV, FLV, MKV, AVI, GIF, and WebM. A supported container alone does not guarantee that every file’s video and audio codecs will behave identically in your particular output configuration. If a replacement fails, prepare and validate it before switching rather than assuming the filename change will reload safely.

Keeping OBS connected avoids deliberately stopping its YouTube output, but the cited OBS documentation does not promise a gapless transition or define safe hot-reloading for every replacement-file workflow. If the transition matters, test the exact source-change method and files with a non-critical stream first.

Option 2: Use FFmpeg for a prepared sequence

FFmpeg’s concat demuxer reads a text file listing media files and processes them one after another as though their packets had been joined. This is useful when you know the sequence in advance; the documentation does not establish that editing the list while FFmpeg is already reading it will reliably replace the current source.

Prepare compatible inputs

  • Use files with the same streams, codecs, and time base, as required by the concat demuxer.
  • Check durations and timestamps. FFmpeg bases timestamp adjustment on each file’s duration; inaccurate duration information can create artifacts.
  • Test the sequence before sending it to YouTube. Differences between files’ streams or timing can cause problems even if each file plays on its own.

FFmpeg can read regular files and network streams and write outputs. Stream copy can pass compressed packets without decoding, filtering, or encoding, but it is suitable only when the input streams and desired output are compatible. Otherwise, a transcoding workflow may be needed. The appropriate command and settings depend on the actual files and output; there is no single profile established here for all sources. Keep the YouTube output process running

Configure the FFmpeg output for the YouTube ingest URL and stream key, then run the process that sends the sequence. To keep the broadcast from being intentionally ended, do not stop that output process merely to change what plays: make source changes through a separately supported input or sequencing method. The concat demuxer is for a defined list, not documented interactive switching. A process restart or dropped connection may interrupt the feed, and the cited sources do not establish a general YouTube reconnection window or guarantee that the same broadcast resumes.

RTMP is the standard path; HLS is a separate ingest workflow

Do not apply HLS segment rules to a standard RTMP setup. YouTube describes HLS ingest as an option for HDR or codecs unsupported by RTMP. It requires an HLS-capable encoder and an HLS stream key, and YouTube notes that HLS has higher latency because it sends segments rather than one continuous RTMP stream. Its HLS guidance specifies TS segments 1–4 seconds long and a rolling playlist with no more than five outstanding segments. These requirements matter only when you deliberately choose HLS ingest; see YouTube’s HLS setup guidance.

Server deployment, reliability, and costs

The encoder must run somewhere while it sends the feed. That may be a server you already operate or another suitable host; a cloud server is an optional deployment choice, not a YouTube requirement. Google Cloud’s Live Stream API is a managed service that accepts input through an endpoint and uses a channel to transcode live input into HLS or DASH output. Its existence does not make it necessary for sending prerecorded files to YouTube, and the documentation does not establish that it fits every budget or output configuration. For a self-managed process, account for the server’s availability, network connection, storage, and the work needed to monitor and restart the encoder if it fails. The reviewed sources do not establish a universal cost or uptime figure for a VPS or dedicated server, and do not guarantee automatic recovery for a particular FFmpeg or OBS deployment. YouTube’s documentation likewise does not promise that an encoder restart preserves the same live broadcast.

Common problems and fixes

  • The YouTube stream ends when you change the video: Check whether the source operation also stopped or restarted the encoder output. Keep the output running and change the upstream source using a tested workflow.
  • The replacement file shows black or has no audio: Verify the selected path, file playback, and audio/video streams before switching. A supported file format does not by itself prove compatibility with the rest of the output configuration.
  • The concat sequence glitches at a boundary: Check that files have matching streams, codecs, and time base, and verify their duration information. FFmpeg documents timestamp artifacts when durations are inaccurate.
  • The stream does not return after an encoder disconnect: A reconnect guarantee or fixed recovery window is not established by the cited YouTube guidance. Inspect the encoder process and YouTube control room, then follow YouTube’s current live-control workflow; do not assume a restart continues the same broadcast.
  • HLS setup has unexpected latency or rejects segments: Confirm that you intentionally selected HLS, used an HLS stream key and capable encoder, and met YouTube’s segment and rolling-playlist requirements. Those constraints are not generic RTMP settings.
