If you disagree with a performance review, pause before responding, check your employer’s process, and identify exactly which comments or ratings you dispute. Bring specific facts, ask for clarification where the feedback is vague, and keep the conversation focused on an accurate record and useful next steps—not on attacking the reviewer or assuming the rating will change.
Prepare before you respond
Read the whole review carefully. Sort each point into one of three groups: feedback you accept and can act on, comments that need clarification, and statements you dispute. Compare the review with your job expectations, goals, work records, and relevant correspondence. SHRM advises employees who disagree to state why clearly and be prepared with evidence; Indeed likewise recommends asking for specific examples and listening before replying.
- Identify the exact comment, rating, date, or example you want to discuss.
- Note what is inaccurate, incomplete, or unclear, and why.
- Gather relevant support, such as a completed goal, dated deliverable, project outcome, or work-related correspondence.
- Check your handbook or HR portal for the process, including whether written comments or reconsideration are allowed, how to submit them, and any deadline.
Keep evidence relevant and appropriate to share. Do not attach confidential customer or colleague information unless your employer’s policy permits it.
Discuss the review calmly and specifically
Start by establishing a shared aim: understanding expectations and making sure the written record reflects the work. Address individual comments rather than making claims about the reviewer’s motives. Acknowledge feedback you agree with, correct factual errors without personal criticism, and ask what action, support, or follow-up would address the concern.

To open the conversation
“Thank you for walking me through the review. I want to understand the expectations and make sure the written record reflects the work accurately. Could we talk through the comment about [specific issue]?”
When feedback is vague
Ask for a concrete example, the expectation that applied, and what successful performance would look like. For example: “Could you point me to one or two situations where you saw [behavior or result], and explain what you expected instead? I want to understand the gap and what success should look like going forward.”

When a factual statement is inaccurate
State the point you see differently, then give a concise, dated example: “I understand the concern about [issue]. I see this point differently because [brief fact]. For example, [dated deliverable or record] shows [relevant result]. Could we review whether this changes the wording or add my context to the record?”
When an accomplishment is missing
Recognize any valid development area, then identify the omitted goal or result and its supporting evidence: “I agree that [development area] needs attention. I’d also like the review to include [specific goal or result] because [evidence]. What is the right way to submit that information under our process?”

When you accept the feedback
Turn the comment into a measurable next step: “I understand the feedback about [area]. I will [specific action]. Could we agree on [measure, check-in date, or support] so I know whether I’m meeting expectations?”
Use a concise written response
If your process allows a written comment or follow-up, adapt this template. Keep it factual and limited to material points you dispute; follow the employer’s required submission method.

Follow up and keep a record
After the meeting, send a short recap of what you discussed, any facts that remain in dispute, the actions each person agreed to take, and when progress will be reviewed. Keep a copy of the review and your response. A written recap helps preserve the details of the conversation and agreed actions.

Check the rules that apply to your workplace
There is no single universal appeal route, signature meaning, or deadline. Procedures can depend on the employer, jurisdiction, collective agreement, and employee status. Check the rules that apply to you before relying on any example from another organization.
- U.S. Department of Health and Human Services (covered federal process): HHS policy allows an employee who cannot resolve a rating concern at the closeout discussion to submit written comments to the Rating and Reviewing Officials within three business days. Those comments become part of the official appraisal record. This deadline applies to that HHS process, not generally.
- British Columbia Public Service: Its performance system allows an employee to indicate disagreement and records that disagreement, while still requiring employee sign-off.
- University of Guelph: Its guidance says an employee signature indicates that the review was discussed, not that the employee agrees with it.
These examples do not establish what another employer’s form or signature means. If a dispute remains unresolved, ask HR what review, mediation, or reconsideration options exist and whether a deadline is running. Indeed recommends bringing the review, notes, and supporting documentation to HR.
Handle a possible discrimination concern through the appropriate channel
A disagreement with a rating is not, by itself, proof of unlawful discrimination. If you believe a rating or statement reflects discrimination, use the complaint channel that applies to your workplace and jurisdiction. U.S. Equal Employment Opportunity Commission guidance for employers recommends identifying the specific challenged statement or rating and why discrimination is suspected, examining relevant evidence—including comparable reviews when appropriate—and taking corrective action if discrimination is substantiated. That employer-facing guidance is not a jurisdiction-specific legal conclusion about an individual case.
