Constructive feedback works best when it identifies a specific behavior or result, explains its effect, and gives the employee a clear opportunity to respond and agree on a next step. Choose how to handle the conversation based on the issue: a factual error may call for a direct correction, while a subjective concern calls for questions and discussion. Feedback can help or hinder performance, so the goal is not simply to give more of it, but to make it relevant and usable.
What constructive feedback should do
Performance feedback is information about a person’s performance used as a basis for improvement. It can address countable results, such as an error in a report, or judgments that require interpretation, such as whether a presentation was clear. It may arise in a formal performance process or in a developmental conversation. The CIPD practice summary focuses on feedback from managers and supervisors.
Feedback is not automatically beneficial. CIPD’s evidence review says it can improve or damage performance depending on how it is delivered and the circumstances. Before speaking, consider whether the employee can act on the feedback, what context may affect the result, and what support might help.
Choose an approach that fits the issue
Gallup’s framework distinguishes hard skills from interpersonal skills, and objective evidence from subjective judgment. Use it as a practical way to think through the conversation, not as a universal diagnostic system.

These approaches reflect Gallup’s examples and recommendations. Managerial judgment still matters, especially when a concern is subjective or the stakes are high.
Prepare around an observable example
- Identify the expectation and the specific result or behavior you observed.
- Separate the observation from your interpretation. “The report omitted the cost comparison” is observable; “you were careless” is a label.
- For subjective concerns, check your assumptions and prepare questions rather than treating your impression as established fact.
- Decide what useful progress would look like and what resources or support may be needed.
Hold a clear, two-way conversation
- Open calmly. State why you want to talk and describe the situation in plain language. For example: “In yesterday’s client review, the analysis did not include the cost comparison we agreed to. That left the team without an answer to the client’s main question.”
- Explain the impact. Connect the example to the work, team, or agreed expectation. Avoid general judgments about the employee’s character.
- Invite the employee’s perspective. Ask what they noticed or what affected the result. For a subjective concern, dialogue can reveal context you may not have considered.
- Agree on a next step. Describe the outcome you need, ask what support would help, and settle on a realistic action and follow-up.
Keep the corrective point concise. Gallup advises, “Be concise and clear,” in its June 16, 2022 coaching guidance, which also recommends collaborative discussion. Gallup cautions that employees may process only one or two constructive points well; prioritize rather than stacking every concern into one conversation.

Use language matched to the situation
Objective correction
“I noticed three figures in the report do not match the source spreadsheet. Please cross-check those figures before the next client version. Is there anything that would help make that review easier?”
Subjective coaching
“I found the recommendation difficult to follow because the analysis did not connect the evidence to the conclusion. How did you approach that section? Let’s look at an example of the level of explanation the client needs.”

“I noticed that several people did not get a chance to contribute in the meeting. How did you read the discussion? What could we try next time to make room for their input?”
Harmful conduct
“In today’s meeting you raised your voice at a colleague. That behavior is not acceptable here. What was happening for you at that moment, and what can we put in place so it does not happen again?”

These are illustrative scripts, not guaranteed interventions. For serious misconduct, discrimination, threats, or formal performance-management action, follow applicable organizational policies and seek appropriate HR guidance.

- Vague judgment: “You need to be more professional” does not tell the employee what to change. Identify the behavior and its effect.
- Personal labels: Avoid descriptions such as “careless,” “difficult,” or “unmotivated.” Focus on what happened.
- Presenting an impression as fact: If you think a presentation was boring or someone seemed uncaring, describe what you observed and ask how the employee sees it.
- Overloading the discussion: Pick the most important point and agree on a concrete next step.
- Using praise as camouflage: Gallup’s 2022 guidance says sandwiching criticism between praise can dilute the message. Give genuine recognition clearly and corrective feedback clearly.
- Prescribing one feedback frequency for everyone: Timely, ongoing dialogue can be useful, but feedback can also harm performance. Adapt the cadence to the work and employee rather than interrupting constantly or imposing an arbitrary schedule.
What the available figures do—and do not—show
Gallup reported that 26% of employees strongly agreed that the feedback they get helps them do better work in its article on giving employees the right kind of feedback. The surfaced article text does not establish full sample or survey-method details, so this should not be treated as a universal rate.

In a separate article published in 2022, Gallup reported that 21% of U.S. employees strongly agreed they had received meaningful feedback in the last week. That figure appears in its coaching guidance; it is not a current-year estimate. The two percentages measure different statements and should not be combined.
