His claim that developers cannot reach that upside is an opinion, not a demonstrated result for every game or deal. He also called the often-repeated figure of 500 million subscribers hyperbole—not an official Microsoft target or a measured break-even point.
What Layden said about Game Pass and profit
In an interview with The Expansion Pass podcast, as reported by GamesRadar+, Layden compared Microsoft’s potential platform profitability to a casino’s and said: “The house always wins, right?”
He recalled saying Game Pass would need “something like 500 million subscribers” to be profitable, then described that number as hyperbole. It should not be read as Microsoft’s stated goal or as an audited estimate of the service’s break-even point.
Layden’s sharper criticism was about a game’s ability to earn money beyond its break-even point. He said developers hope for “overages” or profit sharing, then argued: “In a subscription model that’s just impossible to do.” That is Layden’s assessment of subscription economics, not evidence that every Game Pass contract works the same way or leaves developers unable to profit.

Platform profitability and a game’s profitability are different questions
A subscription platform and a game supplied to it have different economics. Microsoft could potentially make the service profitable overall without proving that any particular game’s deal covers its development costs or provides additional profit. Conversely, a developer might value a deal even if its benefits do not appear solely as a share of subscription revenue.
- Platform: Is Game Pass profitable for Microsoft? The cited reporting does not provide audited service accounts that answer this.
- Individual game: Does a developer’s payment cover costs and leave upside? The reports do not disclose contract terms or establish a representative pattern of outcomes.
- Audience and downstream value: Does subscription access help a game reach players or create other value? One developer’s account offers an example, but it cannot establish the result for all games.
Why Layden contrasts subscriptions with a full-price launch
Layden contrasted a full-price AAA release with day-one subscription availability. As quoted by GamesRadar+, he said: “Strictly speaking, your $69.99 game has one chance to bust out and break through.” The $69.99 figure belongs to his example; it is not a universal or necessarily current price for games.

His point was that subscription access changes the commercial situation compared with selling a game at full price, particularly at launch. He said this was where subscription models came into conflict and noted that PlayStation did not put AAA games into its service day one in the same way Microsoft did. These comments explain his concern; they do not establish how much any specific developer earns under either approach.
One indie developer described a positive Game Pass experience
The debate is not one-sided. A separate GamesRadar+ report quotes solo developer Thomas Sala saying The Falconeer received about a million installs through Game Pass. Sala described the service as “generally a very positive thing for a dev, especially in indie” and said developers who get in can receive fair compensation and a large audience.

That is one developer’s reported experience and assessment. The install figure indicates reach, not how much Sala was paid, whether the game recouped its costs through the deal, or how other developers’ contracts compare.

Layden’s comments, reported on October 3, 2026, establish that he sees a tension between subscription access and developers’ ability to earn profit through overages or profit sharing. Sala’s account supplies a positive example of audience reach and his view of compensation. Neither report supplies audited Game Pass profitability, contract details, or a representative measure of developer profits.

So, can developers make money on Game Pass? The reporting supports neither a universal yes nor Layden’s claim as a proven universal rule. The answer depends on the deal and the developer’s goals, while the evidence here is insufficient to generalize across games.
