Emerging leaders build influence by understanding what matters to people, listening before making a case, and helping others grow their judgment—not by becoming the person who answers every question.
Why authority and influence are different
Authority comes with a formal role: it may let you assign work, make decisions, or allocate resources. Influence is the ability to bring people along, including people who do not report to you. Moheb Moses, founder of Channel Dynamics and an author, puts the distinction this way: “Authority can create compliance, but it rarely creates commitment.”
Rhody Hill, founder of Ecosystem Alchemy, makes a related point: “The title doesn’t make you a leader,” she says; “It gives you responsibility for leading people.” These are the speakers’ perspectives, not a quantified claim about how every team behaves. Their practical implication is clear: use the role to take responsibility, while earning the willingness to follow.
Start by learning what matters to the other person
Persuasion is not simply delivering a stronger argument. Moses says leaders need buy-in from employees, peers, customers, and partners. His advice is to listen first, ask good questions, and make the message relevant to the person in front of you.

Before making an ask, find out what the other person is trying to achieve, what constraints they face, and what concerns the proposal raises for them. Then connect your request to those priorities. A case that addresses a stakeholder’s actual needs is more useful than repeating the same pitch to everyone.
- Ask: What outcome matters most to you here?
- Listen: Let the person explain their priorities and concerns before you respond.
- Connect: Explain how the proposed action relates to those priorities, and acknowledge trade-offs where they exist.
Build judgment instead of dependence
Leadership potential can show up before a promotion. Hill describes learning about leaders’ challenges and offering help, which built sponsorship over time. That kind of contribution demonstrates initiative without waiting for a title.

Once responsible for a team, however, always supplying the answer can make people rely on you to solve every problem. Hill recalls, “Without meaning to, I created a team that relied on me.” She shifted toward open-ended questions so team members could develop their own judgment and decision-making skills.
When someone brings you a problem, try asking what options they see, what they would recommend, and what information would change their view. Offer direction when needed, but leave room for the person to reason through the decision. The aim is to address the immediate issue while helping the team member handle more of the next one independently.

Influence decisions beyond your reporting line
Cross-team work often depends on colleagues, partners, or stakeholders who are not under your authority. An effective approach is to understand how the decision is made, tailor the conversation, and make it easier for the right people to contribute.
- Map the decision: Identify who formally approves it and who has practical influence over its outcome. A title or reporting chart may not tell you who people turn to for advice.
- Understand the interests: Learn what each key person needs from the decision and where they may see risk. Avoid assuming that agreement means the same thing to everyone.
- Make a relevant case: Explain the proposal in terms of the outcomes and constraints that matter to the people involved.
- Choose a workable moment: Raise the issue when the person can engage, rather than forcing a consequential discussion into a moment when they are distracted or unable to respond.
- Connect people: Where the decision depends on others’ expertise or coordination, bring the relevant people into the conversation instead of trying to serve as the only link between them.
- Invite candid concerns: Clarify the goal of the discussion and who is responsible for what. Respond to difficult input with curiosity, and ask for honest feedback on how you collaborate.
These are practical prompts, not a validated scoring system. The useful question is whether your approach fits the situation: formal authority, existing trust, the person’s priorities, the timing, and the chance to strengthen others’ capability all matter.

A short exercise for your next conversation
Choose one decision that needs another person’s support. Before you speak, write down:
- One priority or concern the other person may have—and how you will check whether you understand it.
- One open-ended question that could help them explain their view.
- One part of the decision they can own, with your support, rather than handing the whole problem back to you.
Use the conversation to learn as well as to persuade. If you leave with a clearer understanding of the other person’s priorities and a better way for them to contribute, you have built more than momentary agreement.
