Only 6% of marketing organizations surveyed by Bain & Company said AI is delivering significant performance impact today. The often-cited 94% is the arithmetic complement of that finding—not a separately reported answer to a direct survey question asking whether AI has failed to make an impact.
What Bain’s 6% finding means
Bain’s report, “AI in Marketing: How Leaders Achieve Double the Revenue Impact”, published September 30, 2026, says that 6% of marketing organizations—including leaders—report significant performance impacts from AI today. The 94% framing used in a Tech.co article published October 1, 2026, is the remaining share, not evidence that 94% of respondents answered a survey question using those exact words.
That distinction matters. “Not reporting significant impact” does not mean that no team has gained time, improved a process, or seen a smaller benefit. The Bain finding concerns significant performance impact, as reported in the study; it is not a claim that AI has produced no value anywhere in marketing.
How Bain conducted the study
Bain surveyed 1,397 CMOs, CFOs, and senior marketing and finance executives in April 2026. Respondents came from technology, consumer, retail, financial services, media, applications, education, landmark, and home consumer services. Bain says it supplemented survey findings with executive interviews and client engagement experience.

This is a point-in-time survey, not a controlled experiment. The results describe reported patterns and associations; they do not prove that a particular management practice caused revenue growth or that the same approach will produce the same result at every company.
AI adoption rose, but reported impact remained uncommon
The low share reporting significant impact does not mean marketing organizations had broadly avoided AI. Bain found that respondents increasingly called AI a core capability, among both its better-performing and weaker-performing groups.

These are Bain’s reported survey figures. Adoption increased substantially in both groups, while the report’s 6% figure for significant performance impact applies across marketing organizations, leaders included. Adoption alone, therefore, is not the same measure as impact.

Who Bain calls a leader or a laggard
Bain defined marketing leaders as firms with more than 11% annual revenue growth and more than seven percentage points of annual market-share growth. Laggards had flat or declining revenue growth and market share; respondents between those profiles were classified as neutral.
In the report’s at-a-glance summary, leaders achieved 11% annual revenue growth and seven-point annual market-share growth, while laggards experienced flat or declining revenue growth and market share. Because these performance criteria define the comparison groups, leaders and laggards are not randomly assigned cohorts. Their differences are useful as reported contrasts, but they do not isolate the effect of AI practices.
What distinguished the stronger-performing group
Bain’s findings point to how organizations organize and apply AI, rather than to a particular model or software purchase. The report says organizations largely use the same underlying models; leaders were more likely to embed AI in marketing tools and make broader operating changes.

Centralize priorities in an AI roadmap
Marketing leaders were 1.8 times more likely than laggards to follow a centralized AI roadmap. A shared roadmap can connect marketing priorities to organization-wide goals and reduce the risk of teams pursuing disconnected experiments. Bain’s survey identifies an association, not proof that centralization by itself produces growth.
Redesign workflows instead of layering on a tool
Leaders were 3.7 times more likely than laggards to fully redesign workflows around AI. The distinction is between adding AI to an unchanged process and rethinking the process—roles, handoffs, decisions, and feedback loops included—so that AI can contribute to the work rather than sit alongside it.
Focus on customer value
Leaders were 1.5 times more likely to use AI to enhance personalization and customer experiences. Bain’s recommendations also emphasize deeper customer intelligence and shorter test-and-learn cycles. These uses link AI work to customer-facing outcomes rather than treating the number of automated tasks as the definition of success.

Experiment at scale and act on the results
Leaders were 8.5 times more likely to run 100 or more AI experiments per month. Nearly 70% regularly or extensively adjusted marketing strategy and spending based on AI, compared with 31% of laggards. The figures suggest a pattern of testing and acting on findings; they do not establish that every organization needs the same experiment volume or that volume alone guarantees better decisions.
Commit meaningful budget
More than 40% of leaders devoted at least 11% of their budgets to AI, compared with one quarter of laggards. This is a reported budget allocation, not a recommended minimum or evidence that spending a particular share will secure significant impact.

The practical lesson is to treat AI as an operating-model question, not a shopping list. Bain’s study does not establish that buying an individual AI product guarantees results. A team assessing its own work can use the report’s comparisons to ask:

- Are priorities connected? Is there a shared roadmap tied to business and customer goals, or are teams running disconnected initiatives?
- Has the work changed? Are workflows and team responsibilities being reconsidered, or is AI simply being added to existing steps?
- Does the use case matter to customers? Is the aim better customer intelligence, personalization, or experience—not just more automated output?
- Do experiments inform decisions? Are tests designed to answer specific questions, and are strategy and spending adjusted when the results warrant it?
- Is the outcome measured clearly? Separate adoption and activity from performance measures such as revenue growth, market-share growth, cost savings, or other defined business results.
Bain’s conclusion is that organizations should establish a centralized AI strategy focused on customer value. That is a management recommendation drawn from the report’s patterns, not a universal guarantee about what will work in a particular company.
What the study does—and does not—show
- It shows: In Bain’s April 2026 survey, 6% of marketing organizations reported significant AI performance impact today, while adoption as a core capability had risen among both leaders and laggards.
- It shows: Bain’s higher-growth segment was more likely to report centralized roadmaps, workflow redesign, customer-focused uses, extensive experimentation, spending adjustments based on AI, and larger AI budget allocations.
- It does not show: That AI delivered no benefit to the other 94%, that the survey directly asked all respondents whether AI had made “no significant impact,” or that a specific tool or practice caused the leaders’ results.
- It does not establish: A universal budget target, experiment quota, or formula that will produce significant impact in every marketing organization.
For marketers, the headline number is best read as a warning against equating AI adoption with business impact. The more useful question is whether a company has connected its AI work to customer value, redesigned the work around it, and made decisions using measurable results.
