A CNC router does not cut a JPEG, photograph, or sketch directly. The practical workflow is idea → artwork → vectors → design validation → toolpaths → simulation → machine setup → cut. This first lesson covers the design half: setting up a job, importing and tracing artwork, adding text, creating offsets, and preparing clean geometry for machining.
This guide follows the beginner-focused WOOD Magazine Part 1 lesson, which demonstrates the process in VCarve Pro. It stops before toolpath creation and cutting; those are the next stages of the CNC workflow.
What CNC workflow actually means
CNC work has two connected phases:
- Design: create geometry and decide what each line or shape should represent.
- Manufacturing: assign cutters and cutting parameters, calculate toolpaths, simulate the job, and run it on the machine.
A typical complete workflow is:
- Measure the stock.
- Choose the job type, units, origin, and Z-zero convention.
- Create or import artwork.
- Convert usable artwork into vectors.
- Clean and validate the vectors.
- Decide whether each vector will define a pocket, profile, engraving path, or V-carve.
- Select tools and cutting parameters.
- Generate and simulate toolpaths.
- Export the correct machine file.
- Secure the stock, set the machine zero points, and run the job safely.
Part 1 ends after step five. A design that looks correct on screen is not automatically ready to cut, but it should be organized well enough to continue into toolpath setup.
CAD, CAM, vectors, and toolpaths: the essential vocabulary
| Term | Meaning |
|---|---|
| CAD | Computer-aided design: the drawing, geometry, dimensions, and layout. |
| CAM | Computer-aided manufacturing: turning the design into machining operations and machine motion. |
| Bitmap or raster | A pixel-based image such as a JPEG, PNG, or photograph. |
| Vector | A mathematically defined line or curve that can be scaled without becoming pixelated. |
| Toolpath | The calculated route a cutter follows, including its depth, direction, and passes. |
| Datum or origin | The reference point from which X and Y positions are measured. |
| Z zero | The vertical reference surface used to calculate cutting depth, commonly the top of the stock or the spoilboard. |
A bitmap can be useful as a visual reference, but CAM software needs interpretable geometry. Vectors provide the boundaries and centerlines from which the software can calculate profiles, pockets, engraving, and V-carving.

Set up the job before drawing
In VCarve Pro or comparable software, create the job before importing or drawing anything. The exact menu names vary between programs, but the decisions are transferable.
1. Choose the job type
The demonstration uses a single-sided job because the project is carved from the top of one piece of material. Two-sided and rotary jobs require different setup and registration methods.
2. Enter the real stock dimensions
The example workpiece measures 16 inches long × 7½ inches wide × ¾ inch thick. These are demonstration values, not standard CNC dimensions. Measure your actual board with calipers and enter its real dimensions rather than relying on nominal lumber sizes.
Also confirm whether the software is set to inches or millimeters. A unit mismatch can produce geometry that is 25.4 times too large or too small.
3. Select the Z-zero convention
The demonstration references Z zero from the top of the material. This is a valid and common convention, but it is not mandatory. Some workflows reference the spoilboard, particularly when planning through-cuts.
The design software and the physical machine must use the same convention. If the file expects the top of the stock but the machine is zeroed from the spoilboard—or vice versa—the cutter may cut too deeply, fail to reach the work, or collide with the stock or bed.
4. Select the X-Y datum
The example uses the center of the material. A corner datum is also possible and may be easier to reproduce with fences, stops, or repeatable workholding.

Neither choice is universally better. Choose the point you can locate accurately on the machine, then use that same point when setting X and Y zero.
Understand the design workspace
A typical VCarve layout separates the work into three areas:
- Design tools: drawing, importing, text, node editing, and vector manipulation.
- Design workspace: the main 2D view where the stock boundary and artwork appear.
- Toolpath tools: operations used later to assign cutters and calculate machine movement.
The 2D view is where Part 1 takes place. A 3D view becomes particularly useful when toolpaths exist and you need to preview the finished relief or cut sequence.
Save immediately after creating the job. Save again after importing artwork, tracing, adding text, and completing cleanup. Use a useful filename that records the project and revision, such as fish_sign_design_v01.

The fastest beginner workflow starts with a high-contrast silhouette.
- Choose Import Bitmaps or the equivalent image-import command.
- Open the image file.
- Select the imported artwork.
- Open Set Size.
- Enable Link XY, proportional scaling, or the equivalent control.
- Enter the desired width or height.
- Apply the change.
- Check that the artwork remains inside the stock boundary.
In the demonstration, the fish artwork is scaled to 12 inches wide. That is specific to the example, not a recommended size for every project.
Keep proportional scaling enabled for silhouettes, logos, lettering, and parts that must fit accurately. Dragging only one side of an image changes its aspect ratio and should be reserved for cases where intentional distortion is acceptable.

Keep the original bitmap on a separate reference layer. It helps you compare the trace with the source image and prevents accidental deletion of the reference before the vector is finished.

Trace the bitmap into vectors
Automatic tracing works best when the subject and background have strong contrast and the outline is simple. A clean black-and-white silhouette is a good candidate. A photograph is usually not.
- Select the bitmap.
- Open Trace Bitmap.
- Start with the default settings for a simple silhouette.
- Preview the proposed vectors.
- Look for unwanted internal lines, gaps, loops, fragments, and jagged edges.
- Apply the trace only after inspecting it.
- Hide the bitmap layer and examine the vectors alone.
A trace can look right at a glance while still containing duplicate lines, open contours, self-intersections, excessive nodes, or tiny islands that are impractical to machine. Clean those problems before creating toolpaths.
When automatic tracing fails
Low contrast, shadows, highlights, textured backgrounds, and pixelated edges can all create unwanted geometry. A photograph may produce dozens or hundreds of noisy contours rather than one useful outline.
Useful recovery steps include:
- Crop away irrelevant background.
- Increase contrast or simplify the image in an image editor.
- Use a silhouette instead of the original photograph.
- Delete unwanted internal vectors.
- Join open endpoints and close contours.
- Simplify excessive nodes.
- Redraw the outline manually when the trace is still unreliable.
Add and position text
Use the text tool to enter the wording, select a font, set alignment, choose the text height, and position the lettering within the design. The WOOD Magazine demonstration changes the font, alignment, height, and placement of text inside the fish design.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesText must be judged by the cutter as well as by the screen. Thin strokes, tightly spaced letters, and small counters may disappear when carved. A decorative font can be attractive but difficult to machine if its narrow sections leave too little material.
Before committing to a final board, test small lettering in scrap. The appropriate minimum size depends on the font, cutter, material, depth, and machining operation.

Confirm that the text has become usable vector geometry before toolpath creation. Some applications preserve editable text objects until you convert or confirm them as vectors.
Create borders with offset vectors
An offset vector is a copy of an existing line moved inward or outward by a specified distance. Offsets can create borders, pockets, clearance boundaries, decorative lines, and additional V-carving geometry.
In the demonstration, the fish outline is offset outward by ¼ inch, and the operation is repeated to create three related boundary lines. This is a design example, not a universal border or cutter allowance.
The appropriate offset depends on:
- The desired border width.
- The stock dimensions.
- The cutter diameter.
- The selected toolpath type.
- The minimum material that must remain between cuts.
- Whether the line is intended for engraving, pocketing, profiling, or V-carving.
An offset is geometry, not automatic tool compensation. A profile toolpath may place the cutter inside, outside, or directly on a vector depending on the operation selected. Review that relationship during toolpath setup.
Manually trace a complex image
Manual tracing is slower than automatic tracing, but it gives you control over the final shape and is often the better method for a photograph or irregular subject.
- Import and scale the photograph.
- Lower the image opacity or use the image-fading control.
- Choose a line or curve drawing tool.
- Place points around the important outline.
- Use fewer points initially—only enough to capture major high and low spots.
- Snap to the first point to close the contour.
- Enter node-edit mode.
- Move, delete, or add nodes where necessary.
- Smooth sections that should flow as curves.
- Hide the photograph and inspect the vector by itself.
Too many nodes usually make a contour rough and difficult to control. A small number of well-placed nodes can describe a smoother curve than a long chain of closely spaced points.

Choosing software beyond VCarve Pro
VCarve Pro is the application used in the source lesson, but the underlying workflow is not exclusive to it. Menu names, file formats, postprocessors, and machine compatibility vary.
| Software | Best fit | Important qualification |
|---|---|---|
| VCarve Pro | Woodworkers who want an established 2D/2.5D design and toolpath workflow. | It is not mandatory, and current pricing should be checked with Vectric. |
| Carbide Create | Beginners, particularly Shapeoko and Nomad owners. | Carbide 3D describes Core as included with its machines; Pro adds 3D modeling, advanced toolpaths, and support for any CNC machine. Features and licensing should be confirmed on the official page. |
| Autodesk Fusion | Users progressing toward parametric parts, assemblies, mechanical design, and broader CAD/CAM work. | Its wider engineering interface can be more than a beginner needs for a simple sign or silhouette. |
Before exporting machine code, confirm the correct postprocessor, controller file format, coordinate conventions, travel limits, and machine-specific workflow. A file that works on one CNC is not automatically compatible with another.
Artwork rights and practical safety
Software may let you import or trace an image, but that does not grant permission to reproduce it. Clip art, logos, photographs, and downloaded SVG files may have restrictions, especially if you plan to sell the finished work. Check the applicable license or obtain permission.
Completing the design does not make the job safe to run. Before machining, verify that the stock is secure, the cutter is appropriate, travel limits are respected, dust collection and emergency-stop systems work, and the toolpath has been simulated and inspected.
What comes next
Part 2 moves from geometry to machining intent: selecting cutters, assigning pockets, profiles, engraving, or V-carving operations, setting cutting parameters, generating toolpaths, previewing the result, and exporting machine instructions. Part 3 in the series covers a 3D model and relief carving.
Your Part 1 file is ready to continue when the stock settings, origin, vectors, text, offsets, and cleanup have all been checked. The most important beginner habit is consistency: the coordinate system designed in software must match the way the stock is actually positioned and zeroed on the CNC.
