Short answer: The Forrester study identifies three practical benefits of document-focused AI: faster knowledge work, more capacity for higher-value activity, and more reviewable document workflows through attribution and governance controls. But its headline 176%–415% projected ROI applies to a modeled Adobe Acrobat AI Assistant business case—not to enterprise AI in general or every organization.
What the Forrester TEI report actually studied
The formal report is “New Technology: The Projected Total Economic Impact™ of Adobe Acrobat AI Assistant”. Adobe commissioned the study, which is dated January 2025.
It evaluates Acrobat AI Assistant, a conversational generative-AI capability for working with documents. The use cases include summarizing and analyzing long files, extracting insights, comparing materials, and turning source documents into draft content. The study discusses formats including PDFs, transcripts, scans, contracts, presentations, DOCX, TXT, and RTF files, along with deployment, attribution, security, and data-governance considerations.

Forrester interviewed eight representatives from six organizations with experience piloting the tool. It then combined the findings and assumptions into a composite global organization with 5,000 employees. That makes the report a projected technology business case, not a controlled experiment measuring the realized results of every customer.

These figures appear in the study infographic and the full report. They should be read as modeled ranges. They are not guarantees of cash savings, headcount reduction, or identical productivity gains at another company.
ROI and NPV are not the same thing
ROI compares modeled returns with modeled costs. Net present value estimates the present value of projected benefits minus projected costs over the study’s three-year horizon, using financial assumptions and risk adjustments. Neither measure says that an organization will automatically receive the upper end of the range.
1. Efficiency: AI reduces document-workflow friction
The strongest and most concrete benefit is reducing the time employees spend processing information locked inside documents. A worker can use document AI to:
- Summarize a lengthy report before a meeting.
- Extract figures, requirements, risks, or key findings from a large file.
- Compare contracts, policies, proposals, or versions of a document.
- Turn source material into an outline, list, table, or first draft.
- Locate relevant information without manually searching every page.
Forrester’s reported ranges—25%–45% for PDF summarization and analysis and 20%–30% for content development—illustrate where the modeled value comes from. The benefit is not that AI replaces every document task. It shortens the first-pass work so employees can spend more time checking context, making decisions, and communicating results.
The size of the opportunity depends on workflow volume. A team that reads hundreds of complex documents every month has more potential upside than one that handles occasional short PDFs. The quality and structure of the source material also matter: scanned pages, poor OCR, charts, tables, handwriting, and unusual layouts may require additional checking.
2. Employee experience: AI gives time back
Productivity is only part of the argument. Reducing repetitive document work can lower cognitive load and give employees more capacity for judgment-heavy, strategic, creative, or interpersonal work. The study’s qualitative evidence describes employees using recovered time for relationships and higher-value activities.
That outcome is not automatic. If management simply fills every saved minute with more low-value tasks, employees may experience higher workload rather than a better job. Likewise, workers who do not trust the output may spend as much time checking AI-generated material as they previously spent doing the work manually.
A responsible deployment should therefore measure more than completion time. Ask whether employees can handle more work without sacrificing quality, whether backlogs fall, whether service becomes faster, and whether users report a meaningful reduction in repetitive effort. Saved time may become capacity or better service rather than a direct payroll reduction.
3. Trust and governance: AI can make document work more reviewable
The third benefit is best described as reviewability and governance, not guaranteed accuracy or security. Attribution features can help users inspect the document material supporting an answer. Data controls, access management, and organizational policies can make AI-assisted document work easier to govern.
Those mechanisms address different risks:
- Attribution helps users trace an answer back to source material.
- Human review keeps professionals responsible for consequential conclusions.
- Access controls restrict sensitive documents according to organizational permissions.
- Data governance defines which information may be processed and how it is retained.
- Auditability may require preserving source files, prompts, outputs, and approvals where appropriate.
A citation is not proof that an answer is correct. A source can be outdated, incomplete, ambiguous, or misinterpreted. AI can also omit a qualification, exception, footnote, table, or embedded image. Legal, financial, regulatory, HR, medical, and safety-sensitive decisions require review against the original material.

Similarly, a vendor’s security features do not automatically satisfy an organization’s regulatory, contractual, records-management, or data-residency requirements. Those controls must be assessed against the buyer’s own policies.

Why you should not copy the reported ROI into your business case
The study is useful, but its scope limits how broadly the findings can be applied.
- It is vendor-commissioned. Adobe selected and funded the consulting engagement. That does not make the analysis unusable, but it means readers should treat it as a product-specific business-case study rather than independent academic research or a neutral comparison of all AI tools.
- It is projected. The model estimates benefits, costs, adoption, and risk over three years. It is not a post-deployment audit of every customer.
- It uses a composite organization. The 5,000-employee organization is an analytical model, not one identifiable customer with a publicly verifiable result.
- The sample is limited. Eight representatives from six organizations cannot represent every industry, geography, company size, document type, or governance environment.
- Time savings are not automatically cash savings. Faster work may produce more capacity, reduced backlog, faster service, or improved quality rather than immediate reductions in payroll.
- Workflow fit determines value. An Acrobat-centered tool may be less compelling where teams primarily use another productivity suite, process little document content, or already have an approved AI workflow.
The report does not establish that Acrobat AI Assistant outperforms every general-purpose AI assistant, productivity-suite copilot, or document-management platform.
How to test the business case in your organization
A 30–90-day pilot can turn a vendor-provided projection into evidence specific to your workflows.
1. Choose two or three high-volume workflows
Select repeatable tasks such as contract comparison, policy review, research summarization, proposal analysis, compliance preparation, or meeting brief creation. Avoid choosing only easy demonstration files.

2. Establish a baseline
For each workflow, record completion time, document volume, error or rework rate, review time, escalation rate, and the cost of delays. Include representative digital PDFs, presentations, DOCX files, transcripts, and scanned documents if those are part of normal work.
3. Define the approved operating boundary
Specify user groups, permitted document types, access permissions, retention rules, prohibited data, required approvals, and escalation procedures. Decide in advance which outputs may be used as drafts and which require formal human sign-off.
4. Train users to verify, not merely accept
Show users how to inspect cited passages, check dates and versions, identify conflicting documents, and compare important claims with the original. Attribution should support verification, not encourage automation bias.
5. Measure operational and human outcomes
Track:
- Task completion time and throughput.
- Accuracy against an expert-reviewed reference.
- Rework, correction, and escalation rates.
- Adoption and repeat-use rates.
- Employee-reported cognitive load and satisfaction.
- Security, privacy, and compliance incidents.
- Review time and total cost per completed workflow.
6. Calculate validated value
Use a model that separates real savings from capacity created:

+ incremental capacity)

- implementation cost
- training cost

7. Set stop/go criteria
Scale only if the improvement persists across different users and document types, quality remains acceptable, governance requirements are met, and the measured benefit exceeds the full cost of ownership. Stop or redesign the workflow if review effort cancels out the time saving, users cannot access the required documents, or risks cannot be controlled.

Acrobat AI Assistant is most relevant to organizations with:
- High volumes of long, technical, or complex documents.
- Repetitive summarization, comparison, extraction, and drafting work.
- Teams already standardized on Adobe Acrobat.
- Document-heavy legal, compliance, finance, HR, consulting, research, sales, or client-delivery workflows.
- Clear document-access policies and identity-management processes.
- Baseline metrics that make time and quality improvements measurable.
It may be a weak fit when documents are mostly short, work is infrequent, information is primarily structured data, users work mainly in another productivity ecosystem, or an existing approved AI platform already covers the same tasks.

The right choice depends on where an organization’s information already lives.
- Acrobat AI Assistant: Consider it when the bottleneck is document-heavy work inside an Acrobat-centered environment, especially PDF summarization, analysis, extraction, and repurposing.
- Microsoft 365 Copilot: Evaluate it when users primarily work in Word, SharePoint, Teams, and other Microsoft 365 services.
- Google Workspace with Gemini: Consider it when documents, collaboration, email, and administration are centered on Google Workspace and Drive.
- ChatGPT Enterprise: Evaluate it when the need spans broad research, writing, analysis, internal knowledge, and custom enterprise workflows rather than a narrowly embedded PDF experience.
- Adobe Acrobat Studio: It may be relevant to buyers seeking broader Adobe document workflows beyond Acrobat AI Assistant alone.
Current pricing, entitlements, availability, and enterprise terms vary by vendor, geography, edition, seat count, and agreement. They should be checked on the relevant official vendor page rather than inferred from the TEI study.
Bottom line
The Forrester TEI study makes a credible case for testing AI in document-heavy workflows. Its three practical themes are efficiency, employee capacity, and more reviewable governance. But the 176%–415% ROI and $930,000–$2.2 million NPV are projected results for a modeled Adobe Acrobat AI Assistant scenario. Treat them as a benchmark for questions—not as a promise. Your decision should rest on a controlled pilot that measures document volume, time saved, quality, review burden, adoption, risk, and the difference between capacity created and cash actually saved.
