Linux Plumbers Conference 2020 was not simply an in-person event moved onto video calls. When the pandemic forced organizers to abandon their planned gathering in Halifax, Nova Scotia, they redesigned the conference around smaller interactive sessions, a custom event front end, several communication channels and extensive speaker preparation. The result drew nearly 950 registrations, with more than 800 people attending at least one session—then the largest LPC—while also exposing the limits of virtual events.
From Halifax to an online working conference
Linux Plumbers Conference (LPC) is a technical working conference for people involved in Linux and open-source systems development. Its value lies not only in scheduled talks, but also in focused microconferences, birds-of-a-feather (BOF) discussions, hack rooms and the informal exchange between developers. That made the move online more complicated than setting up a stream for a series of presentations.
The 2020 event had been planned for Halifax, Canada, at the end of August. Organizers began considering virtual arrangements in March, about six months ahead. Planning started before the final decision to replace the in-person format, giving the team time to assess platforms, build supporting software, prepare speakers and work through access and scheduling. The organizers evaluated free-software conferencing options including Jitsi and BigBlueButton. They chose BigBlueButton because its presentation tools and moderation capabilities suited interactive technical sessions, and its front-end options appeared more flexible for their needs. But the choice did not make the event turnkey: the 2020 deployment was complex to configure and operate, and organizers had to build a conference-management layer around it.

That distinction matters. BigBlueButton provided the rooms and live-session tools; it did not by itself provide the complete conference experience, including a useful event-wide schedule, room directory, access controls and organizer overview. The historical account also described deployment and scalability concerns at the time. Its references to Ubuntu 16.04 and guidance against sessions above 100 users are facts about the 2020 context, not current installation or capacity advice.
Changing the format to fit the technology
Rather than put the whole conference into large plenary calls, LPC eliminated large plenary sessions. The opening welcome was recorded, while the program centered on smaller working sessions. The schedule ran for five days, with four-hour days beginning at 14:00 UTC. Shorter days were intended to limit video-call fatigue, though that time window was more convenient for Europe and the Americas than for participants in Asia and Oceania. An Android microconference added an extended BOF outside the usual schedule to accommodate some participants in those regions.
Attendees were encouraged to use listen-only mode and keep cameras off unless they were actively participating. These rules reduced unnecessary media load while leaving room for discussion. YouTube live streams provided another way to watch sessions and served as a fallback or lower-interaction access path. The arrangement was a compromise: streaming could broaden access, but it did not offer the same participation as joining a discussion room.

Several sessions nevertheless exceeded 100 participants. The kernel-development-in-Rust session reportedly attracted more than 170. That number should not be read as a general BigBlueButton capacity guarantee: room configuration, server resources, media use and participant behavior all affect performance. One conspicuous camera-load problem came during the informal “show off your beer” session, when more than 20 people switched on cameras at once. The practical lesson was that session design and participation norms mattered alongside infrastructure.
A custom front end filled the conference-wide gaps
BigBlueButton’s built-in Greenlight interface was not designed to give attendees a conference-wide view of rooms and activity. LPC built its own front end, called lpcfe, which drew schedule information from the conference website, listed rooms, managed access and provided organizer tools. This put the event’s navigation and operations in one place instead of asking attendees to treat each video room as an isolated meeting.
The code was released at git://git.lwn.net/lpcfe.git in 2020. That historical reference does not establish that the repository remains available, maintained or suitable for a modern deployment.

Keeping discussion alive beyond the scheduled talks
BigBlueButton chat and polling supported interaction within sessions. Hack rooms gave participants space for side discussions, and BOFs could be arranged for topics that emerged during the event. Rocket.Chat provided a conference-wide discussion and support channel—a partial substitute for asking a question in a hallway or finding other attendees between sessions.
These channels preserved some of LPC’s collaborative character, but not all of it. Developers could meet in scheduled online rooms and continue conversations in chat; they could not reproduce the spontaneous social contact of a conference venue or pub. The virtual event was a redesign that carried over selected working practices, not an equivalent of the physical gathering.
Preparing people, not just servers
Organizers prepared documentation for speakers and moderators and held training sessions so participants could learn the BigBlueButton workflow before presenting. Speaker kits included equipment such as a headset, camera and lights. The account credits preparation and training as part of the reason sessions ran smoothly.

This is an important operational point: a conference platform can be technically available while a speaker is still unsure how to share slides, manage audio or respond to moderation. Documentation, rehearsal and suitable equipment reduce avoidable problems and give moderators a clearer role when a session does go wrong.

The reported setup comprised 17 virtual machines. Six ran BigBlueButton, each with 32 dedicated CPUs. Other machines supported YouTube stream creation for the principal room on each BigBlueButton server, Rocket.Chat, the custom front end, LDAP authentication, Coturn for NAT traversal and Zabbix monitoring. In retrospect, organizers considered the six conferencing servers substantially more powerful than necessary.
Those figures describe LPC’s event-specific deployment, not a blueprint for every online conference. Requirements depend on room sizes, whether cameras are used, how audio and video are routed, streaming and recording choices, authentication, expected concurrency and the staff available to operate the system. The experience also illustrates a common planning trade-off: conservative capacity estimates reduce the risk of a public failure, but may lead to overprovisioning.

Attendance, access and what the numbers mean
Nearly 950 people registered, and just over 800 attended at least one session. Those are different measures: the registration total does not mean that 950 people participated, nor does the attendee figure imply that everyone attended the full conference. The Linux Foundation and LWN described it as the largest LPC to that point.
Even with an online format, organizers turned away some prospective attendees because they were uncertain how many people the rooms and servers could support. The retrospective suggested the infrastructure may have had room for more, but that uncertainty was real at the time. Remote access reduces travel barriers; it does not make capacity unlimited or remove constraints such as time zones, bandwidth, registration policy and access to the chosen services.
How free was the software stack?
The event account characterized LPC’s infrastructure as using 100% free software. A careful reading distinguishes the conferencing and supporting software stack from the entire delivery chain. BigBlueButton, Rocket.Chat, the custom front end, LDAP, Coturn and Zabbix formed a free-software-centered platform, but YouTube was used for live distribution and is proprietary. The account also describes virtual machines without establishing that every hosting or external service component was itself free software. It is more accurate to say the conference platform was built around free software than to claim every element involved in delivering the event was.
What LPC 2020 demonstrated
- Design around the event’s purpose. LPC’s small-group technical discussions shaped the platform and schedule choices. A presentation-first conference might make different trade-offs.
- Plan before the format is settled. Starting work months ahead allowed time for platform evaluation, a custom front end, training and operational testing.
- Do not confuse a meeting tool with an event system. Conference-wide schedules, room navigation, access and support required software beyond the video platform.
- Moderation and participant behavior affect capacity. Camera policies and listen-only participation helped manage load; more simultaneous video could create problems even when a room otherwise worked.
- Build fallbacks and social channels. Streaming and Rocket.Chat offered alternatives for viewing, communication and support, although neither recreated in-person interaction.
- Budget for operations and people. Training speakers and moderators, documenting workflows and providing equipment were part of the technical solution.
- State limits honestly. Attendance, time-zone coverage, proprietary distribution and uncertain capacity remained real constraints.
LPC 2020 succeeded not because one conferencing product solved every problem, but because organizers adapted the conference format and assembled the pieces around it. The lasting lesson is the operational approach: start early, match the tools to the community’s way of working, prepare participants and treat capacity, access and social interaction as design problems rather than assumptions.
